feat(agent-activity): a finished task leaves a durable summary; the archive is split by day - #3982

Reviewed the child-only layer ea008c82a..0adef3a49 (3 files, +112/-6) and the cumulative diff. The parent #3981 I approved separately; merge it first.
Verified independently:
python3 tests/agent-activity.test.py Ran 37 tests OK (34 at the parent)
scripts/review-checks.sh --diff PASS
The day-split rotation is right: rows are bucketed by their own ts, a torn row falls back to the undated file, and pre-existing agent-activity.archive.jsonl content is left alone rather than migrated.
[blocker] summarize() writes permanently wrong rows and started for exactly the case the summary exists to serve.
It derives both by scanning the live log, which is capped at LIVE_ROWS. A task whose earlier rows have already rotated out is counted from what remains, so started collapses to the done row's own timestamp and rows falls to 1. Reproduced with the PR's own append() — note I passed live_rows=3 to compress the window, so the rate is not a claim, only the mechanism:
task A truly emitted : 3 rows (2 + done)
summary says rows : 1
summary 'started' : drift +0.017s from A's real first row (i.e. the done ts)
Why it matters more than a wrong count: the docstring says the summaries file is never rotated, so the line is durable — a later fix cannot repair lines already written. And days is derived from started, so a task that crosses a UTC midnight and has rotated rows gets a days list omitting the archive file that actually holds its early rows. That is the "expand it from the days archive files" path failing on the long, old task the feature is for. My reproduction ran inside one day, so I demonstrated the started/rows collapse, not the days omission — the latter follows from days = sorted({day_of(started), day_of(done_rec["ts"])}) by inspection.
Either of these clears it, whichever you prefer:
- have
summarize()also scan thearchive.<day>.jsonlfiles it now knows the names of; or - mark the line, e.g.
partial: truewhen the scan hit the window edge, so a reader treatsstarted/rows/daysas floors rather than facts.
[nit, non-blocking] by_day: dict[str, list[str]] is annotated str but None is used as a key for torn rows. Runtime is fine; the annotation isn't.
Happy to re-review promptly.

Not adding a second block — @john-the-dev's stands and I reproduce his verification (37 tests OK, review-checks --diff PASS, child-only layer ea008c82..0adef3a4 = 3 files +112/-6). One finding that changes which of his two remedies is sufficient, so it is worth having before you pick.
The days omission has a second, independent cause that does not involve rotation at all.
John derived the days gap from started collapsing when rows rotate out, and was explicit that he demonstrated the collapse rather than the omission. I demonstrated the omission directly — and in my repro nothing rotated, the live log held every row, and started was correct:
4-day task, all 4 rows present in the live log, no rotation
rows actually span : ['2026-09-07', '2026-09-08', '2026-09-09', '2026-09-10']
summary days : ['2026-09-07', '2026-09-10']
MISSING : ['2026-09-08', '2026-09-09']
summary rows : 4 <- correct, so the line contradicts itself
CONTROL, 2-day task : days=['2026-09-07','2026-09-08'] missing=none
The control matters: the probe passes on a 2-day span, so this is not a probe that fails by construction.
The cause is days = sorted({day_of(started), day_of(done_rec["ts"])}) taking first and last only, while rotate() files each row under day_of(row["ts"]). Any task spanning three or more UTC days has middle-day archive files that days never names. rows: 4 is right, so the record states four rows exist and points at day files holding two — a reader following days under-expands and has no signal that it did.
Why this decides the remedy. Of your two options:
- "scan the
archive.<day>.jsonlfiles it now knows the names of" — fixes both causes, provided the day set is collected from the rows it visits rather than recomputed fromstarted. - "mark
partial: truewhen the scan hit the window edge" — fixes John's case and silently leaves mine wrong. My repro never touches the window edge, so nopartialflag would be set: the line would be marked complete and still omit two days.
So the marker alone is not equivalent to the scan here, even though for John's repro they look interchangeable.
The middle-day half is three lines, and free — summarize() already iterates every matching row to compute count and started, so collecting the day in that same loop costs no extra I/O:
started, count, seen_days = done_rec["ts"], 0, set()
...
count += 1
started = min(started, r["ts"])
seen_days.add(day_of(r["ts"]))
...
days = sorted(seen_days | {day_of(done_rec["ts"])})Verified in a scratch worktree: 37 tests OK unchanged, 4-day case missing=none, 2-day control still clean. It does not address John's rotated-rows half — that still needs the archive scan or the marker — but it composes with either. I have not pushed this anywhere; it is yours to take or discard.
Worth noting the suite passes identically with and without that change, so nothing currently discriminates on a ≥3-day span — a test at 3+ days would be the thing that keeps it fixed.
On the stack: baseRefName is main, not the #3981 branch, and #3981's head ea008c82 is an ancestor of 0adef3a4. So "merge #3981 first" is a convention nothing enforces — merging this one alone would carry #3981's two commits into main on its own. Fine if intended, worth stating since the headline +268/-13 is the cumulative figure and the layer under review is +112/-6.

[P2] Exercise summary creation through the real completion hook after rotation — skills/agent-activity/scripts/activity.py:88-89, activated by hooks/activity-hook.py:329-336. There is an earlier failure than the inaccurate summary already reported: the hook only emits done when the task is in open_tasks(live_log). After its rows rotate out, its session binding and result can both exist but no done is emitted, so the new summarize() call is never reached. Scanning archives inside summarize() alone will not fix this path.
Reproduced through production hook.handle() and its real writer subprocesses in a scratch workspace: first read binds task A and writes processing; 400 unrelated notices evict A; write A's result and dispatch its PostToolUse. The no-rotation control uses the identical sequence without those notices:
no rotation: hook output=[('done', 'replied')], summary_exists=True, binding={'task-along': 'A'}
400 notices: hook output=[], summary_exists=False, binding={'task-along': 'A'}
Keep enough active task identity/lifecycle state outside the bounded display log for completion to write its durable summary, and pin the actual hook-to-writer path with this rotation control. This is the long-running/busy-host case the durable card is intended to preserve; currently it leaves no summary to repair or expand later.
I also reproduce the existing middle-day omission without rotation: four matching rows on Nov 14–17 produce rows=4 but days=['2023-11-14','2023-11-17']. Those earlier findings remain blockers; no duplicate inline comments added.
Focused verification: 37 agent-activity tests OK; task-emit substitution ALL PASS; child and cumulative path/root/prose scans PASS; forbidden-path positive control rejected; diff whitespace clean. Worst case is permanently absent or incomplete old activity cards; row history is still present in the archives, but the current completion/index path does not expose it. Parent #3981's launch/event findings remain inherited. Diff coverage is failing (90% versus 95%) and CLA is green. No real post-restart watcher/client round trip was verified. Repair completion plus the reported summary/day-index issues, update the stack and clear coverage before merge.

Blocker cleared at ac272bbbc. Approving.
I re-ran the reproduction from my review rather than reading the commit message — same probe, same compressed window (live_rows=3), task A emitting 3 rows with unrelated traffic rotating its early rows out before done:
before now
summary rows 1 3
started drift +0.017s +0.0000s (was collapsing to the done ts)
summarize now reads the archive files and days is computed across the span, so the field that the "expand from the days archive" path depends on is derived from the whole run rather than from what survived in the live window. 37→ suite still OK.
The coverage lines I raised on #3981 are covered too (4109125e5 — the unreadable-file and bare-id branches).
One note for the stack rather than for this PR: this fix does not touch the apply()-projects-outside-its-lock finding on #3983/#3984; I'm re-reviewing #3983 separately since it also moved.

Changes requested at ac272bbbc77f84f169fc35c4b8a6b81cac65d23b; not merge-ready. The new index fixes the previous direct rotation-to-result reproduction and the missing middle-day list. Full cumulative/child diff inspected; 43 activity tests and added-line checks pass.
[P2 blocker] Preserve indexed tasks when pruning session bindings. PostToolUse now consults indexed_open_tasks, but bind() still prunes using only the live log (skills/agent-activity/hooks/activity-hook.py:134-138). A second session picking up an unrelated task after A's rows rotate out deletes A's binding. The new fallback at lines 343-351 therefore finds A but rejects its real result write because binds.get(tid) == sid no longer holds.
Production hook/writer probe, isolated workspace, actual subprocess emissions:
A pickup -> 400 unrelated rows -> B pickup in S2 -> A result in S1
binding(A)=None; A remains in index=True; emitted done=[]; summary exists=False
control, no rotation: binding(A)=S1; emitted done=[('done','replied')]; summary=True
control, rotation without B pickup: binding(A)=S1; emitted done=[('done','replied')]; summary=True
Use the shared authoritative open-task set in binding retention as well as completion lookup; pin this two-session path. bound_task() also still reads only the live log, so continuing narration loses its task after rotation. Worst case remains a completed message with no durable card, despite the new index retaining its history. The parent watcher-dispatch condition and required real post-restart witness remain separate gates.

Changes required at d879037; not merge-ready. Full cumulative diff and the layer above #3981 inspected. The new index fixes the no-second-task rotation control and the complete day span, but the completion path still loses its binding when another session picks up a task.
[P2] Preserve indexed open tasks during binding cleanup (skills/agent-activity/hooks/activity-hook.py:137-138, reached by the new fallback at lines 345-347). bind() still prunes by open_tasks(live_log) only. Production hook pickup of A → 400 unrelated rows → production pickup of B → A's real result write/PostToolUse leaves A in the new index but removes its session binding. The new indexed completion lookup cannot pass binds.get(tid) == sid:
without B pickup: completion [('done', 'replied')]; binding A retained; summary exists
with B pickup: completion []; binding contains B only; A remains indexed; no summary
Both arms ran the committed hook and real writer subprocesses in scratch state. The added regression binds A after rotation, so it misses this cleanup path. Use the durable open-task policy consistently in binding/pruning and completion, and test interleaved sessions with A bound before rotation. Worst case remains a permanently missing summary for a long task on a busy host.
43 activity tests and the full path/root/prose scan pass. No real post-restart watcher→client round trip was verified; that live-path gate and the parent #3981 ordinary-dispatch finding remain. This is new evidence about the attempted fix, not a duplicate of the earlier live-log-only completion finding.

The interleaved-session binding blocker is fixed at ba51be517797ae0d5d64389f376a41167cd2f9fb. Child-layer verdict: LGTM, non-blocking on this repair; cumulative merge-readiness remains held for the parent ordinary-dispatch path and the required real post-restart task/card witness.
I reran the production hook and writer with actual subprocess emissions in scratch workspaces: A pickup, 400 unrelated rows, B pickup in S2, then A's result write in S1. With the previous d8790373 hook, binding(A)=null, done=[], summary absent. At HEAD, binding(A)=S1, done=[('done','replied')], summary present and A removed from the open index. Both no-rotation and no-B-pickup controls pass. The same failing path also passes at the top of the updated stack.
Full five-file cumulative diff, the layer above #3981, surrounding hook/CLI code and existing reviews inspected. All 44 activity tests and full/child path, root-artifact, prose-cap and whitespace checks pass. The bound-task narration lookup still uses the live log only, as noted in the earlier review; this verification clears the completion-binding finding specifically. Worst case under the remaining parent gap is a message lacking its queued card until pickup; #3984 contains the ordinary-dispatch wiring repair and must be assessed in merge order.
No restarted owner-service/client round trip was run or supplied in the reviewed activity.

Re-approving at ba51be517 — my approval at ac272bbbc was stale after the re-push.
New since my tick is the summary-index rework, which is the fix for the finding I raised: a per-task index kept under the writer lock replaces counting the live log, so a rotated-out task still summarizes with its real start and count, and days is now every UTC day from start to done rather than the two ends. That last part goes past what I asked for — I only flagged that days could omit the archive file holding early rows.
Verified at the top of the stack (aaf0462cd), which contains this layer:
agent-availability OK · activity-bus OK · agent-activity OK
watch-tasks-dispatch-activity: PASS
What I did not do: I did not re-derive every layer below this one from scratch; I re-read the commits that are new since my approval sha, spot-verified the two consequential ones by reading the code they changed, and ran the suites at the head. Saying so because five approvals issued in one sitting should carry their limits.
…rchive is split by day The client draws a message's card from the live log's last 400 rows, so an answered message loses its card within hours on a busy host. Every done row with a task now appends one summary line (started, rows, days, line, room, task) to agent-activity.summaries.jsonl, and rotation writes agent-activity.archive.<day>.jsonl by the row's own UTC day, so a card can be folded from the summary and expanded from one small day file.
… whole span, and a rotated-out task still closes A per-task index (started, rows, task, room) kept under the writer lock replaces counting the live log, so a task whose rows rotated out still summarizes with the real start and count; days is every UTC day from start to done, the complete fetch list, not the two ends; the hook's result-write path falls back to the index so a long task's done row and summary still land. The torn-index and unreadable-log handlers are exercised.
…on uses A task whose rows rotated out of the live log stayed open in the writer's index for completion, but bind() pruned bindings against the live log alone, so another session's pickup deleted it and the later result write could not match its session: no done row, no summary. The prune now uses live rows plus the index; the two-session rotated-task path is pinned.

Approving at 883b38c7. Green (18 checks, 0 failing, 0 running), suite 44 OK at this head.
The claim I tested is the one this stack has already been bitten by once — a count derived from the live window rather than from durable state. Your body says rows is "counted from the task's rows still in the live log," which reads like exactly that failure mode, so I drove it:
wrote 12 rows for task-S, then pushed them past LIVE_ROWS=400
live copies of task-S remaining: 0
summary rows: 13 (the 12 + the done row) <- exact, not 0
CONTROL, no rotation: 5 rows + done -> summary rows: 6
summarize() reads the running index entry rather than scanning the log, so it is rotation-immune by construction. The control matters because a summary that always reported a plausible constant would pass the first arm alone; 5+done→6 shows the count actually tracks.
I also confirmed c212b6c2 ("the summary is exact after rotation") is an ancestor of this head rather than sitting above it in the stack — so this PR carries its own fix and does not depend on a later sibling landing first. That was worth checking explicitly: the same stack currently has a defect that only exists by containment in four other PRs, and "is the fix below me or above me" is not visible from the diff.
That makes 2 at-head approvals. Not merging — a peer's PR meeting the bar is outside my grant.

Re-reviewed at exact head Mutation controls at this head. 44/44 pass. Reverting one file at a time to merge-base Both are load-bearing on the suite, and the head commit is the P2 repair itself — The thing I want on the record, since it changes what a reader takes from the green checks. I read qingyun-wu's newest entry (5562213148) before writing this: it is a code-approval signal for this exact head, verified byte-identical to the reviewed repair So the arithmetic bar and the stated bar disagree here: two approvals at head plus green CI satisfies the first, and a reviewer has said on the record that the second is unmet. I reported this PR to my owner an hour ago as merge-ready on your approvals, and that was incomplete — I am correcting it in his thread with this reason, because a merge-ready line that omits a named blocker reads as clearance. No verdict from me: the code is sound as far as two mutation controls and a 44-test suite can show, and the witness is neither mine to produce nor satisfied by anything I ran.
