fix: disable header-arrival deadline for local upstreams by default - #7472
Fixes large prompts to local models (LM Studio, Ollama, vLLM, any self-hosted endpoint) timing out mid-turn while the model is healthy and still working. A local model spends minutes in prompt prefill on a large prompt before the first response byte, and several per-request clocks were not local-aware, so a flat deadline cut the turn. This PR makes every such clock local-aware and decouples ones that were conflated.
Connect (header-arrival) deadline. The flat connectTimeoutMs ?? 200_000 deadline bounds dispatch until the upstream returns its first response header, which a long prefill blows past (Provider connect timeout after 200000ms). The sibling stall/inactivity budget already treated local upstreams correctly; the connect deadline did not.
A non-positive budget now arms no timer in both fetchWithHeaderTimeout (src/server/responses/fetch-helpers.ts) and the shared clearableDeadline primitive (src/lib/abort.ts), so a local prefill is bounded only by the client's own abort signal.
Threads localUpstream = isLocalUpstream(baseUrl) into the connect deadline at every chat/messages/responses dispatch site: adapter-dispatch.ts, passthrough-dispatch.ts, chat-native.ts, messages-native.ts, claude-messages.ts. Image/web-search sidecar deadlines are intentionally left unchanged.
JSON body-read budget decoupled from the connect deadline (addresses CodeRabbit). The non-streaming body reader in chat-native.ts/messages-native.ts derived its budget from connectMs, so once the connect deadline was disabled for local (0), Math.max(0, 5000) capped a slow local body read at 5 s. Adds resolveJsonBodyReadTimeoutMs(config.stallTimeoutSec, { localUpstream }) — the body stream is a stall concern, not a connect one — and makes bodyDeadline (src/lib/bounded-body.ts) arm no timer for a non-positive budget. The two clocks are now independent.
Adapter-dispatch bridge stall budget made local-aware.adapter-dispatch.ts computed its stallTimeoutMs with an inline ternary defaulting to 300000 instead of the local-aware resolver, arming the streaming body-inactivity kill at 5 minutes for an unset local upstream. Now resolves via resolveStallTimeoutMs(config.stallTimeoutSec, { localUpstream }).
Config generation: opt-in opencodeClientExport. The three fixes above govern the proxy↔upstream leg. A separate downstream symptom remains for the OpenCode harness specifically: OpenCode waits ~5 minutes for the proxy's first response header, and on a non-streaming turn the proxy sends nothing during prefill, so OpenCode's own wait fires (Timed out waiting for response headers). The generated opencodex provider multiplexes every upstream under one block and OpenCode's timeouts are provider-wide, so this adds an opt-inopencodeClientExport config block ({ headerTimeoutMs?, chunkTimeoutMs?, timeoutMs? }, each a positive ms count or false). When set, the values are emitted into both generated blocks (V1 options + V2 settings); omitted by default so OpenCode keeps its native waits and the hung-proxy safety net stays intact for fast cloud upstreams. A malformed per-field value or block degrades to undefined rather than rejecting the config.
Local-model users get corrected proxy-side behavior with zero configuration; public upstreams keep the 200 s / 300 s defaults. The OpenCode-harness header wait is opt-in via opencodeClientExport.
This head is the reviewed head f981a8c2 plus merges of dev; the latest includes #7453, #7536 and #7599, and the 2.94.0 version line. The first dev merge (d422302a1) resolved five conflicts as unions: structure/INDEX.md (regenerated with bun run structure:index), structure/clients/integrations.md, structure/data-planes/inbound-compat.md, structure/runtime.md and tests/fixtures/test-layout-expected.json. An independent review of that resolution passed with no findings: both sides were preserved, there was no semantic collision in the eight shared source files, no file-size cap applies, and git merge-tree predicted no conflict with #7453 or #7599. Later dev merges had only additive layout-registration conflicts (tests/fixtures/test-layout-expected.json, scripts/test-layout/layout-chat.json), resolved by keeping both sides. The last merge also brought dev changes to src/bridge/sse.ts, adapter-delivery.ts and adapter-dispatch.ts (#7833 Chat raw-reasoning delivery, #7835 Antigravity routing). These touch reasoning visibility and account routing, not deadlines. Checks on Windows 11, Bun 1.4.4:

The one failure is kiro-wire-estimate timing out after 14.9 s under host load; on the previous head kiro-device-social also timed out. Run on their own, both files pass (9 passed, 0 failed). On an earlier merge head, the bounded-body raw-byte cancellation subprocess test also timed out; it fails the same way on unmodified deve72f5d666, and it passed in this run.
Full-suite scope exception: the full bun run test was not run locally. The shared host was under a coordinator-imposed resource limit (one focused test process per lane). This PR changes tests/fixtures/test-layout-expected.json, so PR CI selects the four full Ubuntu shards, which cover the rest of the suite.

Remaining full-suite coverage is left to required CI; the focused regressions for every changed behavior are included and run green above.

Summary by CodeRabbit
New Features
Local upstreams have no first-response-header timeout by default; public upstreams default to 200 seconds. Positive connection timeout values apply to both, while zero or negative values disable the header timeout.
Header, body-read, and streaming timeouts follow separate rules. Disabling a timeout does not disable request cancellation.
Optional OpenCode settings let you configure header, chunk, and whole-request timeouts, or retain OpenCode defaults.
Documentation
Updated multilingual configuration guidance and added advice for slow local models using OpenCode.
It looks like this branch is under active development. To avoid overwhelming you with review comments due to an influx of new commits, CodeRabbit has automatically paused this review. You can configure this behavior by changing the reviews.auto_review.auto_pause_after_reviewed_commits setting.
Connection timeout resolution now distinguishes public and local upstreams. Non-positive values disable applicable deadlines. Native request paths use resolved timeouts. OpenCode provider exports support configurable header, chunk, and whole-request timeouts.

Summary
Timeout policy and local-upstream classification src/stall-timeout.ts, src/lib/local-upstream.ts, src/types/config.ts, tests/lib/stall-timeout.test.ts, docs-site/src/content/docs/*/reference/configuration/server.md
Public upstreams use a 200,000 ms connection-timeout default. Local upstreams disable the default. Non-positive values disable deadlines. Local classification does not resolve DNS. JSON body reads use separate local and public budgets.
Request paths resolve connection and body-read timeouts from the final request destination. Continuations and retries use the current timeout context.
Streaming behavior and validation src/bridge/sse.ts, src/protocols/encoders/*, tests/responses/*deadline*.test.ts, tests/providers/kiro/*, tests/web-search/*
Streaming watchdogs recalculate locality-dependent limits. Tests cover local and public deadlines, refreshed destinations, cancellation, retries, and timer cleanup.
opencodeClientExport supports header, chunk, and whole-request timeout values as positive numbers or false. Valid configured values are emitted into both provider blocks. Invalid fields are discarded during parsing.
Resolve timeout policy against the destination actually sent before merging; an upstream rewrite can otherwise leave a public request without its default header deadline or cut off a slow local request. Complete the timeout document’s adapter mappings as well.

Use the local-aware resolver for the compact header deadline.
When an unset compactProvider.baseUrl points to a local, private, .local, or .lan upstream, the current fallback sets connectMs to 200 seconds before passing it to fetchWithHeaderTimeout. The local timeout contract requires an unset local upstream to disable the header deadline, so a valid request can be aborted while waiting for headers after 200 seconds.

Needs fixes before this can land: cover compact’s header deadline; extract code to satisfy both size limits; update owning structure contracts; complete current-head validation/readiness.
Still needed on dev: yes. Native Chat, Messages, and compact retain flat 200-second header defaults (src/server/chat-native.ts:329, src/server/messages-native.ts:427, src/server/responses/compact.ts:1054).
Exact-head CI at triage time: ea47f9b pending approval — latest metadata checks pass; earlier same-head label/target attempts were cancelled. Cross-platform CI, Catalog async contracts, and React Doctor await approval. lane=all on exact head: n.a.
Please refresh onto current dev when addressing these; heads older than dev need a fresh exact-head CI run before review.
Release triage for v2.93.0 (maintainer decision): deferred until after the 2.93.0 release. This PR stays open.
Why: it changes timeout policy rather than fixing a regression. It adds a new config field and validator (src/types/config.ts, src/config/schema/*), changes header-deadline handling across five dispatch paths (chat-native, messages-native, claude-messages, adapter-dispatch, passthrough-dispatch), and edits eight locale pages. It is still a draft, is 136 commits behind dev, and has no aggregate CI run on its head. A default that turns off a stall guard for local upstreams needs its own review and full CI against current dev; that is too much to settle inside the release window.
To pick it back up: rebase onto current dev, complete the readiness checklist, and get green CI on the exact head. A reviewer will also want to see the non-local default unchanged and a regression showing a stalled local upstream is still cancelled by the client or the overall deadline.

Maintainer update for the v2.93.0 cycle: this PR is scheduled to land after v2.93.0 is published on main. It is now a post-release item; the earlier deferral comment is superseded. Until the release ships, it stays unmerged.
I pushed f981a8c29f370519f55ad032782cbbc3b2e944d6 to this branch. It merges current dev (no rebase) and keeps your commits and credit. On top of your change it fixes problems found in review:
Command Code (and every other timeout consumer): the disabled-deadline sentinel (0) no longer starts an immediate timer, so local Command Code requests stopped aborting at once.
Refreshed or rotated sends: the header and body deadline policy now comes from the destination actually dispatched. A local-to-public refresh gets the public deadline again, and the reverse transition also takes the final destination's policy. This covers native Chat, Messages and the other dispatch paths.
Audit fixes: a Kiro fallback and a streaming-watchdog case found while auditing the remaining paths.
Non-local defaults are unchanged.
Validation on Windows with Bun 1.4.4:
Affected suites: 172 pass, 0 fail. The changed-file set: 128 pass, 0 fail. Layout and ratchet: 38 pass, 0 fail.
Typecheck, structure check and privacy scan pass.
A broader run had one Windows cleanup failure, which also fails on clean dev.
Independent review round 1 found two High blockers, both fixed. Round 2 passed with no findings, with 886 pass, 0 fail across 32 files.
Remaining before merge: exact-head CI, publication of v2.93.0, and a final recheck against dev.

Resolve the header deadline from the URL sent after upstream rewriting.
If an upstream hook rewrites a local request.url to a public URL, this line selects a local timeout before sendWithConnectionPolicy applies the rewrite in src/server/responses/fetch-helpers.ts:175-247. resolveConnectTimeoutMs then returns 0, so the public request can wait for response headers without the default 200-second deadline. A public-to-local rewrite has the opposite error and can cut off a slow local prefill. Select the header deadline after the final URL rewrite, and use that same destination for the body-stall classification. The Native Messages physical send in src/server/messages-native.ts:645-657 has the same ordering and should use the shared correction.

Summary
Fixes large prompts to local models (LM Studio, Ollama, vLLM, any self-hosted endpoint) timing out mid-turn while the model is healthy and still working. A local model spends minutes in prompt prefill on a large prompt before the first response byte, and several per-request clocks were not local-aware, so a flat deadline cut the turn. This PR makes every such clock local-aware and decouples ones that were conflated.
Connect (header-arrival) deadline. The flat
connectTimeoutMs ?? 200_000deadline bounds dispatch until the upstream returns its first response header, which a long prefill blows past (Provider connect timeout after 200000ms). The sibling stall/inactivity budget already treated local upstreams correctly; the connect deadline did not.resolveConnectTimeoutMs(configuredMs, { localUpstream })(src/stall-timeout.ts), mirroring the stall resolver: explicit value wins verbatim (0disables everywhere), unset+public →200000, unset+local →0(disabled).fetchWithHeaderTimeout(src/server/responses/fetch-helpers.ts) and the sharedclearableDeadlineprimitive (src/lib/abort.ts), so a local prefill is bounded only by the client's own abort signal.localUpstream = isLocalUpstream(baseUrl)into the connect deadline at every chat/messages/responses dispatch site:adapter-dispatch.ts,passthrough-dispatch.ts,chat-native.ts,messages-native.ts,claude-messages.ts. Image/web-search sidecar deadlines are intentionally left unchanged.JSON body-read budget decoupled from the connect deadline (addresses CodeRabbit). The non-streaming body reader in
chat-native.ts/messages-native.tsderived its budget fromconnectMs, so once the connect deadline was disabled for local (0),Math.max(0, 5000)capped a slow local body read at 5 s. AddsresolveJsonBodyReadTimeoutMs(config.stallTimeoutSec, { localUpstream })— the body stream is a stall concern, not a connect one — and makesbodyDeadline(src/lib/bounded-body.ts) arm no timer for a non-positive budget. The two clocks are now independent.Adapter-dispatch bridge stall budget made local-aware.
adapter-dispatch.tscomputed itsstallTimeoutMswith an inline ternary defaulting to300000instead of the local-aware resolver, arming the streaming body-inactivity kill at 5 minutes for an unset local upstream. Now resolves viaresolveStallTimeoutMs(config.stallTimeoutSec, { localUpstream }).Config generation: opt-in
opencodeClientExport. The generatedopencodexprovider multiplexes every upstream under one block and OpenCode's timeouts are provider-wide, so this adds an opt-inopencodeClientExportconfig block ({ headerTimeoutMs?, chunkTimeoutMs?, timeoutMs? }, each a positive ms count orfalse). When set, the values are emitted into both generated blocks (V1options+ V2settings); omitted by default so OpenCode keeps its native waits and the hung-proxy safety net stays intact for fast cloud upstreams. A malformed per-field value or block degrades to undefined rather than rejecting the config.Local-model users get corrected proxy-side behavior with zero configuration; public upstreams keep the 200 s / 300 s defaults. Later dev merges had only additive layout-registration conflicts (tests/fixtures/test-layout-expected.json,scripts/test-layout/layout-chat.json), resolved by keeping both sides. The last merge also brought dev changes tosrc/bridge/sse.ts,adapter-delivery.tsandadapter-dispatch.ts(#7833 Chat raw-reasoning delivery, #7835 Antigravity routing). These touch reasoning visibility and account routing, not deadlines. On an earlier merge head, thebounded-bodyraw-byte cancellation subprocess test also timed out; it fails the same way on unmodifieddeve72f5d666, and it passed in this run.Full-suite scope exception: the full
bun run testwas not run locally. The shared host was under a coordinator-imposed resource limit (one focused test process per lane). This PR changestests/fixtures/test-layout-expected.json, so PR CI selects the four full Ubuntu shards, which cover the rest of the suite.Earlier verification

The 17 failures seen in a broader combined run are pre-existing and environment/order-dependent (service-runtime selection needs systemd; link-relay refuses to write the real$OPENCODEX_HOME) — confirmed identical on the clean base without these changes. Remaining full-suite coverage is left to required CI; the focused regressions for every changed behavior are included and run green above.Checklist

This PR stays in draft until every box below is ticked. Tick all four boxes once the requirements are met:
Required local validation passed; commands, results, and any full-suite exception are documented.
I pushed my PR to a recent dev commit (at most 10 behind; a maintainer may still ask for the exact tip before merge).
I resolved all correct Codex and CodeRabbit findings.
My PR is ready for review.
