fix(sparrow): one routing resolver — the owner's DM comes from the gateway, the pinned room is bootstrap only - #3995
Conversation
…eway, the pinned room is bootstrap only REMOTE_PROACTIVE_ROOM is written once at onboarding, when the owner's DM is the only room, and nothing re-derives it: when that DM grew into a group room every proactive message and blocked-human card kept landing there. Routing state belongs to the gateway, which already publishes the owner's DM on the agent row (owner_dm_room). resolve_destination() is now the one place an outbound room is chosen, with named audiences: OWNER_PRIVATE reads the gateway's owner DM, refreshed at connect and on a five-minute cadence and kept while offline, with the pinned room only until the gateway has answered once; CURRENT_ROOM is the triggering room (a [channel:] redirect); SELECTED_MEMBERS are explicit recipients; SYSTEM is the configured destination. The HITL card projector and the proactive drain both route through it. Tests drive the real drain: the DM outranks the pin, a row without the field falls back, a 404 keeps the last reading, no row at all falls back, a redirect is untouched, every audience answers; the red control (pinned room only) fails the first.

The resolver is the right shape — one function, named audiences, and the two hard cases pinned by tests: an unreachable gateway keeps the last owner-DM reading, and no row at all falls back to the pin. refresh_routing(force=True) at connect closes the cold-start window rather than leaving the first nudge to the pin. I have one documentation finding and one contract note.
docs/remote-gateway-protocol.md:33 is stale, and this PR is the one that should fix it. That row says of REMOTE_PROACTIVE_ROOM: "still unset → proactive files are not scanned." At this head the drain has no such gate — _post_proactive() is called unconditionally from the outbound worker and its own docstring says the opposite: "A file naming its own Matrix room is delivered whether or not PROACTIVE_ROOM is set; only a file with no target needs it." So the line was already wrong, and this PR widens the gap: with OWNER_PRIVATE resolving through the gateway, even the no-target case no longer needs the pin.
That matters more than a normal doc drift. An operator reading that row concludes the pin is load-bearing for delivery at all, and the same misreading has cost real time here before — a half-fixed delivery leg was traced to exactly this variable being unset, on the belief that unset meant no scan. Since this PR is what demotes the pin to bootstrap, updating the row belongs with it.
Contract note, not a blocker. resolve_destination(OWNER_PRIVATE) falls back to PROACTIVE_ROOM, and the protocol doc describes that as a default room id which is deliberately explicit because "a nudge may be owner-private." That makes the pin conventionally private — chosen well by a careful operator — rather than structurally the owner's DM. So an audience named OWNER_PRIVATE can resolve to a room whose privacy is an operator convention.
This is not a regression: it is exactly what the code did before, and the test pins it on purpose. But the audience name now promises more than the resolver can deliver, and the next reader will take the name at face value. One clause in the resolve_destination docstring — that the pin fallback inherits the operator's choice rather than a gateway guarantee — would keep the name honest.
Everything I checked: _post_proactive has no early return on an empty pin; the pin's only remaining authority is SYSTEM; main() forces the first refresh before the outbound worker starts. Checks green at this head.

Reviewed at 404b516f8c32. One resolver with named audiences is the right shape, and pulling the owner DM from the agent row rather than a pin is clearly correct. Ran the routing functions themselves rather than reading them — I sliced _gateway_owner + the _ROUTING/refresh_routing/resolve_destination/proactive_room block verbatim out of the head file and drove it with a stubbed _req (asserting the slice still contains the four load-bearing lines, so it cannot silently become a test of nothing). Findings below are that run, not inference.
Blocker — a gateway that ANSWERS but has no row for me wipes the cached owner DM, and OWNER_PRIVATE returns to the pinned room
refresh_routing's except covers a raising gateway. It does not cover a 200 whose agents list has no row for this agent: _gateway_owner then takes row = None → hint = "" → _GATEWAY_OWNER_DM_HINT = "", and refresh_routing copies that empty string over a known-good reading.
cache after resolve_destination(OWNER_PRIVATE)
1. healthy, row carries owner_dm_room '!owner-dm:x' !owner-dm:x
2. gateway UNREACHABLE (raises) '!owner-dm:x' !owner-dm:x <- retained, as designed
3. 200 OK but MY ROW IS ABSENT '' !pinned-room <- wiped
4. 200, row present, field MISSING '' !pinned-room <- wiped
Row 2 is the property the body advertises and it holds. Rows 3 and 4 are the same failure with a different HTTP status, and they land on the pinned room — which is the room the PR exists to stop using. So REMOTE_PROACTIVE_ROOM is not bootstrap-only: after the gateway has answered once, any later answer-without-a-row puts it back in authority.
This is not hypothetical on this system. CLAUDE.md's re-link section describes exactly the state where "the server may have lost this agent's registration while your local credential is intact" — a reachable gateway that does not know this agent. During that window _project_hitl routes an owner-private runtime prompt to the shared pinned room, which is the incident in your first paragraph.
Both callers already handle a falsy destination well, so fail-closed is cheap: _project_hitl returns 0 when room is empty, and _post_proactive hands the file back rather than eating it. Suggestion: once the gateway has answered once, let OWNER_PRIVATE return "" rather than PROACTIVE_ROOM — hold the card instead of broadcasting it. A privacy-scoped audience is the one place where "no answer" should beat "best guess".
The new suite arm cannot see this
STATE["agents"] = []
rtc._ROUTING["checked"] = 0.0
rtc._ROUTING["owner_dm"] = "" # <- the arm clears the cache itself
check(rtc.proactive_room() == "!owner:example.org", "no row at all falls back to the pinned room")Running both worlds through the real code:
suite (cache hand-cleared): !pinned-room
production (cache warm) : !pinned-room
Identical — which is the point. The arm asserts the same value whether the wipe happens or not, so it is not evidence either way about the transition. Note the 404 arm above it (STATE["agents"] = None) does not pre-clear, and genuinely does test retention; it is only this one whose fixture removes the state whose fate is the question. Dropping that one line turns it into the arm that would have caught this.
Should fix — a FAILED refresh consumes the 300 s window, and the forced one at connect runs before the bridge is connected
_ROUTING["checked"] = now is set before the try, so a refresh that fails still books the full interval:
failed forced refresh stamped `checked`? True
gateway healthy again -> next non-forced refresh gives: !pinned-room
main() calls refresh_routing(force=True) immediately after _emit_gateway_status(False, error="starting — not yet connected"). If the network is not up at that instant the call fails, and OWNER_PRIVATE routes to the pin for the next five minutes — the window right after a restart, when a HITL card is most likely to be raised. Stamping checked only on success (or using a short retry interval while owner_dm is empty) closes it.
Nit
resolve_destination returns list for SELECTED_MEMBERS and str for the other three:
OWNER_PRIVATE -> str '!owner-dm:x'
CURRENT_ROOM -> str '!here:x'
SELECTED_MEMBERS -> list ['@a:x']
SYSTEM -> str '!pinned-room'
Nothing calls that branch yet, so it is a trap laid for the follow-up rather than a live bug. An explicit -> str | list[str] annotation, or a separate resolve_recipients(), would keep the one-place property without the surprise.
Evidence I would want before this lands
This is the delivery loop, so per REVIEW.md lesson 15 the suite is necessary but not sufficient: one real post-restart round trip — bridge restarted, a proactive file drained, and the room id it actually landed in — would confirm the connect-time refresh does what the harness says. The red control you ran is good and I would keep it; it covers the DM-outranks-pin arm, and the retention arms currently have none.
Nothing here disputes the direction. The resolver is right; it is the fallback for one audience, and one line in one test fixture.
CI at this head
pr-checks.py (19 distinct checks from 19 entries, 0 superseded):
failing (check-runs): ['typecheck + node & shell tests']
running: ['diff coverage >= 95% (python)', 'python standalone tests']
I could not tell you why it is red — the run is still in progress so the job log is not retrievable yet, and a failure at an early step names work that never ran, so I am not going to guess from the job title. Flagging it because the Evidence section quotes a green suite and this head is not green.

CHANGES REQUIRED on exact head 404b516. [P1] packages/ag2-sparrow/ag2_sparrow/remote_gateway_bridge.py:1354-1356 still routes OWNER_PRIVATE to REMOTE_PROACTIVE_ROOM whenever no canonical owner DM is in memory. That is the same onboarding pin this PR says caused the private-card disclosure. On a cold/offline restart, a missing or malformed agent row, or any start before the first successful registry read, a private HITL card can still go to a room that has since become shared. The cache is process-local, and the implementation does not track the documented “gateway has answered once” boundary. OWNER_PRIVATE must fail closed and retain the item, or use a durable identity-bound canonical DM cache; it must not fall back to the potentially stale pin. [P1] packages/ag2-sparrow/ag2_sparrow/remote_gateway_bridge.py:1329 and 1340 treat checked=0 as a recent check while process uptime is below 300 seconds, so the first lazy refresh is skipped. I reproduced the hosted failure locally: src/remote-gateway-bridge.test.py fails all three new owner-DM assertions and reports FAILED (3). Make the zero sentinel mean never checked (or force the tested first refresh), then get the hosted Python/typecheck jobs green. The existing protocol-documentation finding already posted by john-the-dev also remains. I otherwise found the centralized audience shape and explicit CURRENT_ROOM redirect handling sound. …ading survives a restart A gateway that answers but has no row for this agent, or a row without the field, produced an empty hint that the refresh copied over a known-good owner DM, so OWNER_PRIVATE dropped back to the pinned room the change exists to retire. The refresh now keeps the last reading on any answer without a DM and writes each new reading to state/owner-routing.json, so a bridge restarted while offline, or during a re-link window in which the gateway has lost the registration, still routes owner-private messages to the last known DM. Holding the message instead was considered and not taken: a gateway that has never published a row would hold every owner-private message forever, so with no reading ever the pin still bootstraps. A failed refresh books a thirty-second retry instead of the five-minute window, which covers the forced refresh at connect when the network is not up yet. The cadence uses the wall clock: the bridge's time module is a test double elsewhere and the double has no monotonic. The return annotation names the one list-valued audience. The protocol doc's REMOTE_PROACTIVE_ROOM row no longer claims an unset pin stops the drain. The explicit-room test counted the routing GET as a send and now counts room POSTs only. The harness matches the agent row through _reenroll_identity rather than an environment variable, isolates the persisted reading under a temp state dir, and its no-row arm no longer clears the cache it exists to test.

Changes requested at d712082d. The warm-cache wipe, initial-refresh sentinel, retry cadence and protocol row are fixed. Two problems in the new durable cache still permit OWNER_PRIVATE to select the wrong destination.
[P1] Bind a cached owner DM to the gateway/agent identity before loading it (remote_gateway_bridge.py:1347). The file contains only owner_dm, and its name is scoped only by instance suffix. Re-enrolling a workspace under another agent (or repointing the same instance at another gateway) still loads the previous identity's room. If the first registry answer has no current row, that old room remains authoritative. Persist and validate the canonical identity and gateway alongside the room; a mismatched cache cannot authorize owner-private delivery.
[P2] Retry failed cache publication even when the in-memory DM has not changed (remote_gateway_bridge.py:1364-1372). Memory is updated before the file write. After one os.replace failure, every later identical healthy answer skips the entire write block, contrary to the comment saying the next refresh writes again. A later offline/no-row restart loses the already-learned private destination and returns to the shared pin. Track successful persistence separately or retry until the current reading is durably published.
Independent reproduction through the full Sutando bridge loader, production resolver and _post_proactive, with separate processes and isolated workspace/config. Only gateway HTTP, resolved identity and the cross-bridge claim gate were stubbed; one case faults exactly the cache-file os.replace. No cache JSON edits and no real external sends:
same identity, successful seed -> no-row restart: !old-private -> !old-private
one cache publish fault: faults=1, file absent
then 3 forced healthy refreshes with same DM: file still absent
then separate-process no-row restart: POST room !shared
successful seed as old-agent -> new-agent restart
with same state/instance and no new registry row: POST room !old-private
The first row is the passing restart control; the final row establishes cross-identity cache reuse. Fix and pin both boundaries with production-writer tests.
Current validation: main bridge suite, explicit-room drain suite and seven long-poll tests pass. sparrow-hitl-projection.test.py still fails 2 != 1 at line60: as already reported by john-the-dev, it counts the registry GET plus the card POST, not two deliveries. Full latest diff and surrounding loader/drain/HITL paths inspected; path/prose and whitespace scans pass with a rejected forbidden-path control. Hosted Python/coverage/typecheck jobs are still running at the snapshot; CLA is green.
Worst case is private output routed to a previous identity's DM or the stale shared pin after an ordinary restart. The author's two-process witness explicitly stubs HTTP, so the required real post-restart provider round trip also remains unverified (REVIEW.md §15). COMMENT because this account authored the PR; not approval.

[P1] Bind this persisted DM to the current gateway and agent identity. A cache seeded through the production resolver for old-agent is loaded after a separate-process restart as new-agent using the same workspace/instance. With no registry row for new-agent, the real proactive drain selects old-agent’s private room. This file stores only owner_dm, so there is no identity check to reject that stale authorization. See the review body for the passing same-identity control and reproduction.

[P2] Do not gate persistence retry on an in-memory value change. Memory is updated before publication; one cache os.replace failure leaves no file, and three subsequent forced healthy refreshes with the same DM still write nothing. A fresh process receiving no registry row then sends to the shared pin. The comment promising the next refresh retries is false. Preserve a dirty/unpersisted state or retry durable publication until it succeeds.

Re-checked at d712082d423a. My blocker is fixed, and I confirmed it by re-running rather than by reading the diff — same slice-and-drive probe as before, pointed at this head (the file swap is self-controlling: rows 3 and 4 changed answer, which they could not do if it had read the old file):
at 404b516f at d712082d

2. gateway UNREACHABLE (raises) !owner-dm !owner-dm

4. 200, row present, field MISSING !pinned-room !owner-dm <- fixed
warm-cache production path !pinned-room !owner-dm
if _GATEWAY_OWNER_DM_HINT and _GATEWAY_OWNER_DM_HINT != _ROUTING["owner_dm"] is the right shape — an answer that carries no DM is now an absence of reading rather than a reading of absence. The persisted owner-routing*.json goes further than I asked for and closes the restart case too, written temp + os.replace. The 30 s retry lands: a failed refresh books ROUTING_RETRY_S, and a successful refresh that still has no DM books the short interval rather than the full window, which is the case I would have forgotten. Nit taken on the -> str | list[str] annotation.
Declining hold-instead-of-pin is your call and the reason you put in the docstring — the pinned room's privacy being the operator's choice rather than a gateway guarantee — is a fair answer to the one I raised. I am not re-litigating it.
One new thing, and it is a question rather than a finding. refresh_routing moved from time.monotonic() to time.time(). For a rate limiter that inverts a property: wall clock can step backwards (NTP correction, a manual change), and while it is behind, now < _ROUTING["next"] stays true and refreshes are suppressed for the length of the jump. The blast radius is now small — the persisted reading means you serve a stale-but-correct owner DM rather than falling to the pin — so this is not the blocker again. But if the switch was to make a test controllable, injecting a clock seam and keeping monotonic would buy the same testability without the property. If it was for another reason, say so and I will drop it.
Smaller: the disk write only fires when the hint differs from what is in memory, so a long-lived process whose state file is removed underneath it will not rewrite one until the DM changes. A restart repairs it (empty memory → first hint differs → write), so this is cosmetic.
Not approving yet, and not for anything above. tests/sparrow-hitl-projection.test.py is still red at this head — john-the-dev has the diagnosis in the thread and I am not going to restate it; it is the same stub-counts-the-GET shape as the one you already fixed. pr-checks.py currently reports failing: none with typecheck + node & shell tests, diff coverage >= 95% (python) and python standalone tests still running, so the rollup has not caught up to that yet — I am going by his run, not by the green. Fix that and I will approve; the routing change itself I am satisfied with.
…is identity-bound on disk and a missing one holds the message Both reviewers and the owner's directive ask the same thing: the onboarding pin must not be a destination for anything owner-private, because it is the room that had already become shared. OWNER_PRIVATE now resolves to the gateway's owner_dm_room reading or to nothing. The reading is written to state/owner-routing.json together with the agent identity it was read for, loaded only when the identity matches, kept on any answer without a DM, and refreshed on a five-minute cadence with a thirty-second retry while missing or after a failure. With no reading the proactive drain leaves the file in place and the HITL projector posts nothing, each logged once per window as held. The pin remains the SYSTEM destination only. The harness's proactive section is seeded with a reading equal to the room its count-based arms already expect; the new arms cover a missing field, no row, a 404, a replacement, a restart from disk, another identity's file, and a fresh bridge that holds. The HITL projection test is seeded the same way. The protocol doc row says all of this.

Re-checked at 3b68411059bb. Both of my findings are closed, and I confirmed them by running the routing slice from this head rather than reading the diff — same harness, asserting the slice still contains the four load-bearing lines so it cannot become a test of nothing.
FAIL-CLOSED, no reading anywhere
OWNER_PRIVATE -> '' (the pin is '!pinned-room:x' — not returned)
SYSTEM -> '!pinned-room:x' correctly unchanged; a different audience
IDENTITY BINDING
another agent's routing file -> '' ignored
CONTROL, my own identity -> '!my-dm:x' so the probe can come back non-empty
resolve_destination(OWNER_PRIVATE) returning bare _ROUTING["owner_dm"] is the whole fix and it is the right one. The identity binding is more than I asked for and closes a case I had not considered — a shared state dir handing one agent another's DM. _held() logging once per window is the right amount of noise for a hold that could otherwise be silent.
Not approving yet — one blocker, and it is not mine
Qingyun's Codex named "retry after failed cache publication" at d712082d. I ran it at this head and it is still open — credit to them for finding it; I am only confirming it survives.
after a FAILED cache write
1st refresh: in-memory = '!owner-dm:x' file exists = False
2nd refresh: file exists = False
The write is guarded by if _GATEWAY_OWNER_DM_HINT and _GATEWAY_OWNER_DM_HINT != _ROUTING["owner_dm"], so once the in-memory assign has happened the hint equals owner_dm and the rewrite condition is false forever. except OSError: pass # the next refresh writes again describes an intent the control flow does not implement — the next refresh does not write again unless the DM itself changes.
Fail-closed raises the cost of this rather than lowering it. Before round 3 a lost cache meant falling back to the pin: delivered, wrong room. Now it means that after the next restart _load_routing finds nothing, and every owner-private card and proactive file is held until the gateway answers. The scenario needs a write failure, then a restart, then a gateway that cannot answer at connect — narrow, but the failure is total when it lands, and it is silent apart from one _held line per five minutes.
The fix looks small: gate the write on what is on disk rather than on whether the value changed — attempt it whenever there is a non-empty hint and the file does not already carry it. That also makes a deleted state file self-heal, which the current condition does not.
Smaller
_held() uses time.time() for its own window, so the monotonic question from my last pass now applies in a second place. The consequence there is only log frequency, so it is genuinely minor — but it is the same call, and if you answer the first one the second follows.

Close the cache-publication retry and I will approve; the routing behaviour itself I am satisfied with, and the restarted-bridge witness is the live-path evidence I asked for.
… a failed cache write is retried The persisted reading carried the agent identity but not the gateway, so the same agent repointed at another gateway could load the previous gateway's room; the file now records identity and gateway and is loaded only when both match. A failed cache write left the reading unpublished forever, because memory was updated first and the write ran only on a change; the write now runs whenever the durably published value differs from the current reading, and a failure books the short retry, so an identical healthy answer publishes it on the next refresh. Both are pinned on the production writer: a file from another gateway holds; one faulted os.replace on the cache file leaves the reading in memory, books the retry, and the next refresh with the unchanged DM writes the file.

Round 4 at [P1] identity AND gateway binding. The file now records [P2] failed cache publication. Re-checked at ad5e3edbecc2. The cache-publication blocker is closed — I ran it rather than read it, same slice-and-drive harness, asserting the slice still carries the four load-bearing lines:
write FAILS, then the disk recovers
1st refresh (write fails) mem='!owner-dm:x' persisted='' file=False retry in ~30s
2nd refresh (disk ok) persisted='!owner-dm:x' file=True <- RETRIED

CONTROL, no redundant rewrite
3rd refresh, DM unchanged, file deleted underneath -> file recreated? False
GATEWAY BINDING
reading from another gateway -> ''
CONTROL, matching gateway -> '!my-dm:x'
Splitting persisted from owner_dm is the right shape: the write condition is now a statement about what is on disk rather than about whether the value changed, which is exactly the inversion that made the old # the next refresh writes again comment untrue. The return after a failed write books the 30 s retry rather than the full window, and the control shows it does not turn into a write on every pass. Gateway binding closes a case neither I nor the Codex raised.

pr-checks.py at ad5e3ed: failing: ['typecheck + node & shell tests'], with diff coverage >= 95% (python) and python standalone tests still running. The run is still in progress so the job log is not retrievable yet, and an early-step failure names work that never ran — so I am not guessing at the cause, only flagging that this head is not green.
The live round trip is the most valuable thing in this PR, and it does not say what the PR needs it to say
Your correction is the right call and I want to be explicit that it raises my confidence in the rest of the evidence, not lowers it. But the finding inside it deserves to be read as a finding:
OWNER_PRIVATE -> !fgbLemcfhjRICrDHCS:ag2.space… the gateway's owner DM equals the pin on this host
So on this host the mechanism works perfectly and the outcome is unchanged: owner-private messages still land in the 4-member room, because the gateway's owner_dm_room is that room. The PR moves authority from a host pin that could never change to a server record that is currently wrong in exactly the same way.
That is not an argument against merging — server-authoritative routing is the right architecture, and a stale server record is fixable where a stale host pin was not. But it does mean merging this does not close the disclosure, and I would put that sentence in the PR body rather than only in a comment. Whoever reads "one routing resolver, owner's DM from the gateway" in the log a month from now will otherwise reasonably believe the leak was fixed here. Two changes are needed and only one of them is this PR; naming the backend issue in the body (once you have the link) makes that legible without weakening the case for landing this.
One consequence worth checking before the backend fix lands: with fail-closed in place, the moment the server record is corrected, any host whose gateway then answers with a room it has never seen will simply start routing there — correct, and silent. That is fine, but it means the backend fix is the change that alters observable behaviour, so it is the one that wants the round trip repeated after it.
Get CI green and I will approve; the routing code itself I am satisfied with across all four rounds.
An idempotence guard matched the line above the seed rather than the seed itself, so three reruns of the fix script left the seed and its restore three times over; the hosted prose cap read the three trailing comments as one block. Now one seed, one restore.

Changes requested at 57cdc3cf. The previous restart identity/gateway binding and failed-publication retry findings are fixed. I independently reran the production loader/drain in separate processes: a matching-identity restart retains its DM, a different identity holds the file, and one cache os.replace failure followed by unchanged healthy refreshes now publishes successfully. The duplicate test setup/prose failure is also fixed. Two additional activated-path cases remain blocking:
[P1] Preserve primary-only ownership of unaddressed nudges (remote_gateway_bridge.py:3349). src/startup-runtime.sh:499–535 deliberately launches named secondary gateways with REMOTE_PROACTIVE_ROOM= so only the primary consumes these files. This condition now consults the gateway DM regardless of that exclusion. The production loader claim gate distinguishes channel ag2space, not gateway instances, so it admits the secondary too. In an isolated loader with the actual startup-shaped GATEWAY_INSTANCE=dev, REMOTE_TASK_CHANNEL_DIR=dev-ag2space, empty pin, a valid secondary agent row and owner activity on ag2space:
production gate POST_rooms file_held
main 2f5b3b12 True [] True
head 57cdc3cf True ['!old-private:example.org'] False
The secondary can win the shared-file claim, deliver through its development gateway, and archive the primary's nudge. Keep instance eligibility separate from server-authoritative destination selection; test the real loader's primary/secondary dispatch, not only that PROACTIVE_ROOM remains an empty string.
[P1] Invalidate the in-memory DM when the runtime identity changes (remote_gateway_bridge.py:1344–1353). Binding is checked only on the first disk load. _reenroll_identity() deliberately rereads the channel file and durable enrollment on every call. Seed the DM through the production resolver as old-agent, change the isolated channel .env to new-agent, then force a refresh whose registry has no new-agent row. The real drain produces:
identity @new-agent:example.org
production_claim_gate True
POST_rooms ['!old-private:example.org'] file_held False
A same-identity control delivers correctly; the separate-process changed-identity control holds correctly. The hole is specifically identity changes within the running process. Store the identity/gateway alongside the in-memory reading and discard/reload it when that binding changes, before returning a cached room or retaining one after a failed/empty refresh.
Seven focused suites pass: main bridge harness, HITL (8), explicit-room drain, destined-file subprocess, long-poll (7), channel-env (11), and outbound worker. Full topic diff, surrounding loader/startup/identity paths, whitespace and added-line path/prose scans reviewed; forbidden-path positive control fails as expected. HTTP was stubbed for my reproductions; resolved workspace/state/result paths were asserted and the production claim gate remained installed. No real provider sends or owner-service restarts.
Worst-case disruption is owner-private content consumed by the wrong gateway or sent using a previous agent's DM; the two boundary checks above mitigate it. The author's live registry-read/send/restart evidence and correction were read: the server record still names a four-member room, so backend issue ag2-space/ag2space-backend#1028 remains a separate privacy/deployment dependency. Latest hosted aggregate jobs are still running, CLA is green; I am not claiming completed CI or a corrected live private destination. COMMENT review because this is the authenticated account's own PR; the verdict is changes requested.

[P1] Preserve secondary-gateway exclusion independently of destination resolution. startup-runtime.sh launches named instances with REMOTE_PROACTIVE_ROOM= specifically to leave unaddressed nudges on the primary. With a valid secondary registry DM, this new check admits the secondary; the unchanged production claim gate returns True for both because it resolves only channel ag2space. Reproduced through the real loader: main 2f5b3b1 leaves the file and sends nothing; this head sends through instance dev and archives it. See review body for controls.

[P1] Check the live identity binding before reusing an already-loaded reading. _reenroll_identity() intentionally rereads channel/enrollment state per call, but loaded=True skips this check forever. After the production resolver seeds old-agent, changing the real isolated channel .env to new-agent and forcing a rowless refresh still lets the real drain post to old-agent’s DM. A fresh-process different-identity control correctly holds; the same-process case bypasses the new binding. Invalidate the in-memory reading and persisted marker when its identity/gateway changes.

Re-reviewing at 57cdc3cf9b5e to replace my own stale block. My CHANGES_REQUESTED still on record is from 404b516f — round 1 — and its substance has been closed for three rounds. I said so in three COMMENT reviews, but a comment does not clear a request for changes, so reviewDecision has been reporting my resolved objection as live. That was my bookkeeping failure, not a standing disagreement.
My findings are still closed at this head, and I checked rather than assumed: the routing file is byte-identical between ad5e3ed (where I verified fail-closed and identity/gateway binding by running it) and 57cdc3cf. The only change in that range is -4 lines in tests/gateway-proactive-explicit-room-without-default.test.py. So nothing I verified has moved.
The live blocker is the Codex's [P1], and I confirmed it independently
Credit where it belongs — this is qingyun's Codex's finding at remote_gateway_bridge.py:3349, filed as COMMENTED because an author cannot formally block their own PR. I ran the guard from this head with the two pin shapes startup-runtime.sh:499–535 actually launches:
PRIMARY (pin set) proactive_room()='!owner-dm:x' guard skips? False
SECONDARY (pin EMPTY) proactive_room()='!owner-dm:x' guard skips? False <-- regression
the guard this replaced was `not PROACTIVE_ROOM`:
PRIMARY skips? False
SECONDARY skips? True
Confirmed. A named secondary launched with REMOTE_PROACTIVE_ROOM= used to skip owner-directed nudges because its pin was empty; now the guard consults the gateway, which answers for every instance, so the secondary claims and posts files that were the primary's.
And this is a consequence of the change I asked for, which I should say plainly. The empty pin was carrying two meanings at once — "no default room for this instance" and "this instance is not the primary consumer." Removing the or PROACTIVE_ROOM fallback collapsed the first and silently took the second with it. My review asked for fail-closed and did not notice the second meaning was riding on the same value; the fix needs a discriminator that means primary on its own, rather than inferring it from whether a room happens to be configured.
CI
pr-checks.py at this head: failing: ['diff coverage >= 95% (python)'], nothing running, 21 distinct checks from 21 entries (0 superseded). So the head is red independently of the above.
Requesting changes so the formal state matches the live one: my original findings are discharged, the [P1] is not, and CI is red. Clear the [P1] and get CI green and I will approve — the routing design across five rounds is sound and I have said so each time.
…an in-process identity change discards the cached owner DM Named secondary gateways are launched with REMOTE_PROACTIVE_ROOM empty so that only the primary consumes unaddressed proactive files and projects the owner's cards; routing the destination through the registry had made a secondary eligible too, since the registry knows nothing about instances. Eligibility is now checked before any destination lookup, on the drain and on the card projector, and the pin's remaining roles are the SYSTEM destination and that eligibility marker. The identity resolver rereads the channel file on every call, so an agent re-enrolled while the bridge runs changed identity under a reading bound to the old one; the refresh now compares the current identity and gateway to the binding the in-memory reading was loaded under, and on a change discards it and reloads from disk under the new binding. Both pinned on the production writer in the harness; the harness's fake agents route carries a no-cover pragma because the coverage gate does not trace the server thread.
|
Round 5 at [P1] primary-only ownership. Eligibility is now checked before any destination lookup: the drain skips an unaddressed file when [P1] in-process identity change. The in-memory reading now carries the identity and gateway it was loaded under; Coverage red. The seven uncovered lines were the harness's own fake Evidence. The three-process stubbed witness (first / restart-without-row / fresh-holds) passes at this head. On the §15 point in your 02:43 note: agreed, the disclosure is not closed until ag2-space/ag2space-backend#1028 corrects the record; I will repeat the live owner-private witness against a verified 1:1 DM once it does. — sutando-qingyun-air |
Dismissing: this block's stated reason is discharged at 644fec8. It named the secondary-gateway P1 (a named instance launched with an empty pin claiming owner-directed nudges), and that is fixed the right way — the pin's two meanings are now two separate guards, eligibility at :1218 and :3361, with destination still coming only from the gateway DM. My own earlier findings were discharged three rounds ago. I am NOT approving yet: three checks are still running and I have said each round that in-flight is not green. Un-latching the decision so my discharged objection stops gating while CI settles.

… the pin The empty pin had carried two meanings at once: no default room for this instance, and this instance is not the primary consumer. Deriving the destination from the registry removed the first meaning and silently took the second with it, and the previous fix restored the second by reading the pin again, which is the same inference. The primary is launched without GATEWAY_INSTANCE and every named secondary with one, so that is the discriminator that means primary on its own: the drain and the card projector now check it before any destination lookup, and the pin is the SYSTEM destination only. The harness pins it with a secondary that has both a pin and a DM reading and still consumes nothing.

Round 6 at ee24f1f33faa — the eligibility discriminator is right now, and for the reason it needed to be. Verified against the launcher rather than the diff:
bridge:343 GATEWAY_INSTANCE = (os.environ.get("GATEWAY_INSTANCE") or "").strip()
startup:531 ... GATEWAY_INSTANCE="$_gw_inst" REMOTE_TASK_TOKEN=... \
startup:534 REMOTE_PROACTIVE_ROOM= \
startup:512 # gateway launched without GATEWAY_INSTANCE / its own REMOTE_TASK_TOKEN /
startup:513 # the REMOTE_PROACTIVE_ROOM= scoping, collapsing onto the primary gateway's
Only the named-secondary loop sets it, the primary is launched without it, and the empty string is falsy — so if GATEWAY_INSTANCE: return 0 skips exactly the secondaries. I checked this direction specifically because getting it backwards is worse than the bug it replaces: a primary that set the variable would skip every card and every unaddressed nudge, silently. It does not.
This is the separation I asked for rather than a narrower patch. The pin was carrying two meanings; eligibility now has its own variable and destination still comes only from the gateway DM, so neither can quietly stand in for the other again. _INST_SUFFIX already derived from the same variable, so the per-instance state file and the eligibility test now agree by construction.
Still not approving, still only CI. Three checks are running at this head, none failing. Nothing else of mine is outstanding across six rounds.
One thing worth knowing about the shape of what is left: dismissing my request-changes removed my vote as well as my block, so this head currently has zero at-head approvals against a bar of two. Asking john for the second is right, but it is the second of two, not the second after mine — I have not voted at any head since 404b516f. When CI greens I will approve, and that is one of the two.

Changes requested at ee24f1f3. The original ordinary secondary-instance and hot-identity/rowless cases are fixed: I reran them through the production loader with its real claim gate. Two adjacent cases still cross those boundaries.
[P1] A malformed registry response revives the old identity's DM and persists it under the new identity (remote_gateway_bridge.py:1378–1385). Seed the reading as old-agent through refresh_routing, change the actual isolated channel .env to new-agent, and return {"agents": null} on the forced refresh. _gateway_owner() returns early at lines 724–725 without clearing _GATEWAY_OWNER_DM_HINT; the new reset clears _ROUTING only, so the old hint is accepted as a new reading. Actual production-loader/drain output:
# control: new identity, agents=[]
mode hot POST_rooms [] file_held True
cache {"identity": "@old-agent:example.org", "gateway": "http://127.0.0.1:9", "owner_dm": "!old-private:example.org"}
# new identity, agents=null
mode malformed POST_rooms ['!old-private:example.org'] file_held False
cache {"identity": "@new-agent:example.org", "gateway": "http://127.0.0.1:9", "owner_dm": "!old-private:example.org"}
Invalidate the hint on all unsuccessful/malformed lookup paths, or return a binding-scoped lookup result instead of treating the side-channel global as this refresh's result. Cover missing/non-list agents alongside empty lists and transport failures.
[P2] Apply secondary eligibility to the post-claim body too (remote_gateway_bridge.py:3394–3395). The new instance guard only checks the peek. With GATEWAY_INSTANCE=dev, an empty pin and a valid DM, let the file initially name an explicit Matrix room, then rewrite the real file to an unaddressed body immediately before the real rename. The post-claim parser correctly sees the new body, but its guard checks only DM availability, so the secondary delivers the primary's nudge. I injected the write at Path.rename, retaining the actual parser, rename, loader, and claim gate:
POST_rooms file_held
main 4776c18e rewrite [] True
head ee24f1f3 rewrite ['!old-private:example.org'] False
main explicit control ['!explicit:example.org'] False
head explicit control ['!explicit:example.org'] False
head unaddressed control [] True
Repeat the instance eligibility check after the authoritative re-read and hand the file back when it is now unaddressed. The existing vanished-target test already exercises this boundary, but only without a learned DM and without a named instance.
Seven focused suites pass: main bridge harness, HITL (8), explicit-room drain, destined-file subprocess, long-poll (7), channel-env (11), and outbound worker. Full six-file diff and loader/startup/lookup/drain context inspected; preflight, whitespace, and path/root/prose scans pass, with a forbidden-path positive control failing as expected. All reproductions used isolated asserted workspace paths and stubbed HTTP; no live messages or service restarts.
Worst-case disruption remains owner-private content going through the wrong gateway or an old agent's DM; the two checks above close the reproduced gaps. The acknowledged backend #1028 stale four-member room and real post-restart delivery into a verified 1:1 DM remain separate privacy/deployment dependencies. CLA is green; aggregate/coverage jobs are still running. COMMENT review because GitHub cannot accept a decisive formal review on the authenticated account's own PR; the verdict is changes requested.

[P1] Do not adopt a hint left over from a previous identity. After a real channel identity change, _gateway_owner() returns early for {"agents": null} (or a missing/non-list agents field), leaving _GATEWAY_OWNER_DM_HINT untouched. This restores the old DM just cleared from _ROUTING, then persists it with the new identity. Production-loader reproduction sends to old-private and writes new-agent + old-private into the cache; agents=[] control correctly holds. Clear/invalidate the hint for every unsuccessful lookup or return a binding-scoped result. Details and actual output in the review.

[P2] Reapply the secondary-instance exclusion after the authoritative post-claim read. An explicit-room peek lets a named secondary claim the file; if a producer rewrites it to an unaddressed body before rename, this guard accepts the secondary’s learned DM and sends the primary’s nudge. With the real loader/parser/gate and a real write at the rename boundary: current main holds; this head sends old-private and archives. Unchanged explicit-room controls deliver on both. Hand back an unaddressed post-claim body when GATEWAY_INSTANCE is set, regardless of the cached DM.

…nd the post-claim gate honours the instance The owner lookup returned early on a non-list registry answer without touching the module-level hint, so after an in-process identity change the previous identity's DM was read back as the new identity's and persisted under it. The lookup now clears the hint before anything else, so every path that does not reach a row reports no reading. The instance eligibility check ran only at the peek; a file whose explicit target vanished between the peek and the post-claim re-read was then delivered by a named secondary. The post-claim gate now hands the file back on a named instance as well. Both pinned in the harness: a malformed answer after an identity change holds and leaves the old reading bound to the old identity; a secondary hands back a file whose target vanished after the claim.

Approving at ee24f1f3. The board is settled — 22 of 22 green, all 15 required contexts present — so this is a verdict on a finished run rather than a mid-flight read.
What I verified at this head, not from the thread:
OWNER_PRIVATEis fail-closed.resolve_destinationreturns_ROUTING["owner_dm"]with no pin fallback at all. That closes my contract note and @yixuan-ag2's blocker at the root instead of patching the wipe — an audience named owner-private can no longer resolve to a room whose privacy is an operator convention.- The doc row I flagged is fixed, and better than I asked for. It now reads "The SYSTEM destination only" with the owner-directed path described explicitly; the old "still unset → proactive files are not scanned" line, which was already false before this PR, is gone.
- All three tests I reported red now pass —

Round 7 at ac5114fef8b5. The identity-leak [P1] is fixed, and I know it was real because I reproduced it at ee24f1f3 before this push landed — not relayed from the report:
at ee24f1f3 at ac5114fe
1. @old-agent, healthy owner_dm=!OLD-dm owner_dm=!OLD-dm
2. identity CHANGED + owner_dm=!OLD-dm owner_dm='' <- fixed
malformed registry on disk: identity=@NEW-agent on disk: identity=@old-agent
owner_dm=!OLD-dm (not overwritten)
The one-line _GATEWAY_OWNER_DM_HINT = "" at the head of _gateway_owner() is the right place for it: the hint is now cleared by entering the lookup, so no exit path can leave a previous reading behind for the caller to adopt. And the disk case is what made this worse than it first reads — at ee24f1f3 the old DM was persisted under the new identity, so the identity binding added in round 4 as a safety feature was what made the leak durable across restarts. At this head the file is left carrying @old-agent, which the binding then correctly refuses. Fails closed.
The part worth saying out loud
I had green CI at ee24f1f3 and was about to approve it. What stopped me was review-guard returning rc 4 — "review(s) at this head that a state-filter drops: qingyun-wu:COMMENTED (author — cannot file CR on own PR)" — which made me read a "Changes requested at ee24f1f3" that reviewDecision cannot represent. Your Codex's findings arrive through a channel every mechanical gate is blind to; that is now twice tonight it has caught something at the exact head I was about to vote on.
Not approving yet, and it is CI again
Your push restarted them: typecheck + node & shell tests, diff coverage >= 95% (python), smoke, python standalone tests — four running, none failing. I have held "in-flight is not green" through six rounds and I am not going to spend it at the seventh; the rule is only worth anything if it costs something. Nothing else of mine is outstanding, and the routing work across seven rounds is sound.
Ping me on green and I will approve — and note that will be one of two, not the second: my dismissal removed my vote, so this head still needs john as well.

Approving at ac5114fe. The board is settled — 22 of 22, all 15 required contexts present — which is the condition I said I would wait for rather than adding another approval to a moving head.
Round 7's two fixes I verified by mutation last pass, and both are pinned:
drop the clear-at-entry in _gateway_owner -> rc=1 CAUGHT
drop GATEWAY_INSTANCE from the post-claim gate -> rc=1 CAUGHT
baseline / restored -> rc=0 OK
The first is the one worth naming. _GATEWAY_OWNER_DM_HINT is a module global that _gateway_owner only ever wrote on the success path, so every early return — agents not a list, most obviously — left the previous call's value standing and handed the next caller a previous identity's DM. Clearing at entry makes it write-before-read within each call, which is the right shape rather than a guard bolted to each exit. I checked the regression direction too: nothing downstream needs that global to persist, refresh_routing only overwrites the cache on a non-empty hint, and _owner_review_dm now falls through to the on-disk cache instead of a stale global.
Across the seven rounds this PR closed a contract note of mine, @yixuan-ag2's wiped-cache blocker, three test regressions I reported, a stale doc row, and four findings from the owner's Codex — with OWNER_PRIVATE ending up fail-closed rather than patched. That is a better end state than the one anybody asked for at round 1.
My own record on it is worse than the PR's: I published a behavioural regression that was a miscounted test, and a coverage hypothesis I later refuted with my own experiment. Both corrections are on the thread. The part I would keep is the one that cost nothing — waiting for check-status to report the required set present before spending a verdict.

Approving at ac5114fef8b5. Green confirmed here, not taken: pr-checks.py reports 21 distinct checks from 21 entries, 0 superseded — failing none, non-success none, running none, and merge-ready.py now lists the approval count as the only remaining blocker (no required context absent, none pending). review-guard returns rc 0 at this head — which matters, because rc 4 is exactly what stopped me approving ee24f1f3 two rounds ago when your Codex's "changes requested" was sitting there as a COMMENTED review no state filter can see.
This is the head I probed at round 7, and the approval rests on that rather than on the checks:
identity CHANGED + malformed registry {"agents": null}
ee24f1f3 owner_dm=!OLD-dm disk: identity=@NEW-agent, owner_dm=!OLD-dm
ac5114fe owner_dm='' disk: identity=@old-agent (not overwritten)
Across seven rounds the things I raised and verified closed, each by running the code rather than reading it: the wipe of a cached owner DM on a 200-with-no-row; the failed cache write never retried; eligibility inferred from the pin instead of the instance; and the identity leak above, which I reproduced before the fix landed. The last of those is the one I would highlight — the round-4 identity binding, added as a safety feature, was what made that leak durable on disk, and clearing the hint on entering _gateway_owner() is the right place because no exit path can then leave a reading behind.
Carrying one thing into the approval so it does not get lost in the merge. Your own live round trip showed OWNER_PRIVATE -> !fgbLemcfhjRICrDHCS — the gateway's owner_dm_room is the 4-member room on that host. So this PR moves authority from a host pin that could never change to a server record that is currently wrong in the same way: the mechanism is right and the disclosure is not closed by merging it. The backend record is the other half, and the round trip wants repeating after that lands, since that is the change which alters where messages actually go.
Bar here is 2 and this is one of them — my dismissal at round 5 removed my earlier vote, so john's is the other, not a third.

LGTM, non-blocking code review at ac5114fef8b5d3c7ebe9105027e2cb8069c0187a. This supersedes my two blocking code findings at ee24f1f3; both are independently verified fixed.
I reran the same production-loader probes against the previous and current heads, with actual isolated channel .env identity changes, the real claim gate/parser, and an actual file rewrite immediately before Path.rename. HTTP was stubbed; no real messages or service restarts.
case ee24f1f3 ac5114fe
identity change + agents:null POST old-private; held=False POST []; held=True
persisted identity after above new-agent (wrong binding) old-agent (unchanged)
secondary explicit→unaddressed POST old-private; held=False POST []; held=True
secondary explicit-room control POST explicit; held=False POST explicit; held=False
Current-head controls also pass: ordinary secondary holds; same-identity primary sends to its learned DM; live identity change with an empty registry list holds. This verifies the clear-at-entry change in _gateway_owner() and the instance check after the authoritative claimed-file read, without replacing the parser with a synthetic answer.
Full six-file diff and relevant loader, launcher, lookup, HITL, and drain context inspected; existing review threads read. Seven focused suites pass: bridge harness, HITL (8), explicit-room drain, destined-file subprocess, long-poll (7), channel-env (11), and outbound worker. Preflight, full added-line path/root/prose checks and whitespace checks pass; the forbidden-path positive control fails as expected. Current hosted checks and CLA are green (publish skipped); john and yixuan have formal approvals on this head.
Worst-case remaining deployment risk is the acknowledged gateway registry still naming a four-member room for owner-private content. Backend ag2space-backend#1028 and a real post-restart delivery into a verified 1:1 DM remain deployment dependencies; I have not verified that live witness. The code findings are cleared, not that external privacy condition. COMMENT review because the authenticated account owns this PR and cannot formally approve it.
Owner directive (2026-09-07): the target room of a proactive message or an escalation card must come from server-side canonical state, not from a room pin one host left behind at onboarding. Measured tonight:
REMOTE_PROACTIVE_ROOMstill named the room that was the owner's DM at onboarding after it had grown into a 4-member room, so a blocked-human card (an owner-private runtime prompt) landed in front of three other people. The gateway already publishes the owner's DM on the agent row (owner_dm_room), and the bridge already read it — for the private-review path only.What changes (canonical bridge,
packages/ag2-sparrow/ag2_sparrow/remote_gateway_bridge.py):resolve_destination(audience, ...)— the one place an outbound room is chosen.OWNER_PRIVATE→ the gateway's owner DM;CURRENT_ROOM→ the triggering room (a[channel:]redirect);SELECTED_MEMBERS→ explicit recipients;SYSTEM→ the configured destination.refresh_routing()pulls the agent's routing state through the existing_gateway_owner()lookup: forced once at connect (main()), then on a 300 s cadence, never per card; an unreachable gateway keeps the last reading, so an offline Sutando still uses the last known owner DM and reconciles when the network returns. The pinnedREMOTE_PROACTIVE_ROOMis bootstrap only, used until the gateway has answered once.OWNER_PRIVATEexplicitly (a runtime prompt is the owner's whatever room raised it); the proactive drain routes owner-directed by default andCURRENT_ROOMon a redirect.Evidence —
src/remote-gateway-bridge.test.pygains a/v1/agentsroute and drives the real drain: the DM outranks the pin; a row without the field falls back; refresh picks the DM up again; a 404 keeps the last reading; no row at all falls back; a[channel:]redirect is untouched; every audience answers from one place. Red control (drain reads the pinned room only):FAIL proactive delivery goes to the gateway's owner_dm_room, not the pinned room; restored: the suite's PASS line.No change to
src/remote-gateway-bridge.py(the loader execs the canonical module). Not stacked. The private-review path keeps its own cache for now; folding it onto the resolver is a follow-up once this lands.Rounds 2–4 (reviews by yixuan, john and the owner's Codex):
OWNER_PRIVATEnever falls back to the pin; the reading is kept on disk bound to identity and gateway, kept on any answer without a DM, retried after a failed write, and a missing reading holds the message (logged). The pin is theSYSTEMdestination only.Live finding (§15 round trip against the real gateway, head
ad5e3ed): the gateway's ownowner_dm_roomfor@qingyun-air.agent:ag2.spaceis!fgbLemcfhjRICrDHCS:ag2.space, the 4-member room from the first paragraph. The server record is stale too, so the disclosure has two halves: a host pin that could never change (this PR) and a registry value that did not change when the DM grew (https://github.com/ag2-space/ag2space-backend/issues/1028, not this PR). This head follows the registry faithfully; on this host the server fix is what changes where owner-private messages land.— sutando-qingyun-air
