What this PR does, and why

Lands a written RFC for two intertwined pieces of release infrastructure that don't exist today:

  1. Release process for the engine repo (sonichi/sutando) — currently install-from-main, no version snapshots, no rollback discipline. After: tagged feature-driven releases (engine-v0.1.0, etc.) with auto-generated CHANGELOG from author-curated entries.
  2. Migration framework — when releases change the shape of state on disk (env vars, JSON schemas, workspace layout), users get auto-migrated on git pull instead of silently breaking. Today every PR re-invents its own backward-compat trick (feat: rename SUTANDO_PRIVATE_DIR → SUTANDO_MEMORY_DIR (closes #870) #876 env alias, feat(slack-bridge): read tierMap from access.json to assign access_tier #892 tierMap default-to-owner, etc.); this proposes a numbered migrations/NNNN-*.{sh,py} registry + startup-time runner.

Why now:

  • Recent contract churn (PRIVATE_DIR→MEMORY_DIR, tierMap, multi-core state schema) has all been additive — that's why no one's broken yet. The first non-additive change (workspace contract A/B, pending question 2026-05-17 00:40) WILL break installs that just git pull. We need this BEFORE that lands.
  • Commercial deploys (sutando.ag2.ai) need a pin point. Today install instructions can't say "we ship engine v0.X" because there are no engine versions.
  • Two bots are co-drafting (Sutando-Mini + qingyun-sutando). Without a written RFC we'll diverge.

Non-goals (deferred, anchored in the doc): time-based cadence, backward migrations (rollback un-migrate), data content re-encoding, lockstep with the product (Sutando.app) version.

Authors / split

Per task-1779222840893 in #dev, Sutando-Mini and I split the work:

  • Sutando-Mini (companion commits to come on this branch) — when to cut + tag conventions (SemVer vs CalVer, tag-on-main vs release-branch, GitHub Release vs git tag only).
  • This PR (commits 500302f + 79dc1b4) — what goes in + CHANGELOG culture + migration framework + the joint engine↔product coupling section.

PR #906 is the consolidated landing place. Mini pushes a sibling file docs/release-process-proposal-mini.md or appends to the same doc — either works for the consolidation step.

Contents

docs/release-process-proposal-qingyun-sutando.md:

  1. Overview + Motivations + Non-goals (added 79dc1b4 per Chi's ask).
  2. Part 1 — CHANGELOG culture: 5 categories (feat/fix/breaking/docs/skill), author-curated + release-curator-pruned, draft-in-PR for breaking/feat, #NNN link convention.
  3. Part 2 — Migration framework: numbered migrations/NNNN-*.{sh,py}, state/schema-version.json, idempotent startup-runner that refuses to start the rest of startup.sh on failure, 1-release backward-compat overlap (formalizes the ad-hoc feat: rename SUTANDO_PRIVATE_DIR → SUTANDO_MEMORY_DIR (closes #870) #876 alias pattern), per-migration tempdir tests, 3-phase rollout (Phase 1: backfill feat: rename SUTANDO_PRIVATE_DIR → SUTANDO_MEMORY_DIR (closes #870) #876 as migration 0001 / Phase 2: workspace contract A/B becomes 0002 / Phase 3: CI guard for state-format PRs without a migration).
  4. Joint section — engine↔product coupling: Option A loose coupling (recommended; product release notes name the engine SHA they ride on) vs Option B lockstep (engine bumps whenever product cuts a release).

4 open questions for owner / Chi

These need explicit direction before promotion to docs/release-process.md:

  1. Engine versioning starts at engine-v0.1.0 or bare v0.1.0 in the engine repo namespace?
  2. CHANGELOG location — top-of-repo CHANGELOG.md (traditional) or docs/changelog/ per-release files?
  3. Release curator — owner only, or any bot can curate with owner approval at tag-time?
  4. What to cut next — (a) cut now without framework, (b) build framework first, (c) cut now with manual migration notes + build framework as v0.1.1. I lean (c) for pragmatism.

Test plan

  • Markdown renders on GitHub.
  • No code change, no tests affected.
  • Mini pushes companion file / section to this branch.
  • Owner + Chi review and pick from the 4 open questions.
  • Consolidate the two halves into a single doc.
  • Promote to docs/release-process.md if greenlit.

No code shipped. Plan-only RFC.

Plan-only document. Owner asked for a release-process + migration-framework
proposal in #dev. Sutando-Mini and I split it: Mini covers when-to-cut + tag
conventions; this doc covers what-goes-in + CHANGELOG culture + migration
framework + joint engine↔product coupling section.

270 lines covering:
1. CHANGELOG culture — 5 categories, author-curated + release-curator-pruned.
2. Migration framework — numbered migrations/NNNN-*.{sh,py},
   state/schema-version.json, idempotent startup-runner, 1-release
backward-compat overlap (formalizes the ad-hoc #876 alias pattern),
   per-migration tempdir tests, 3-phase rollout.
3. Engine↔product coupling — Option A loose coupling (recommended) vs
   Option B lockstep. Engine = sonichi/sutando, Product = Sutando.app.
4. 4 open questions for owner.

Located under docs/ (parallel to docs/workspace-design.md's RFC pattern),
not notes/ (gitignored). Promotion to docs/release-process.md waits on
owner + Chi greenlight and Mini's companion proposal.

No code shipped. Plan only.
@qingyun-wu qingyun-wu changed the title docs: release process proposal (qingyun-sutando half) rfc: release process + migration framework (consolidated draft, WIP) May 19, 2026
qingyun-wu and others added 6 commits May 19, 2026 13:48
Owner asked in two consecutive Discord messages (task-1779223601794 +
task-1779223627953):
- "Update the RFC to include motivations"
- "Give an overview picture of what we are trying to do, why it matters"

Two new sections at the top of the proposal:

1. **Overview** — TL;DR framing. What (release process + migration
framework), why it matters (rollback discipline, commercial pinning,
silent-breakage prevention, bot coordination, continuous gate), what
it does NOT try to do (time-based cadence, backward migrations, data
   re-encoding, engine-product lockstep), and the co-author split.

2. **Motivations** — 5 numbered motivations (M1-M5):
   - M1: named snapshots of known-good states
   - M2: state-format changes happen often, silently breaking users
   - M3: commercial deploys need a pin point
   - M4: two bots are coordinating, need a shared spec
   - M5: release process IS the migration-test framework

Plus an explicit **Non-goals** subsection listing what we're deliberately
NOT solving here (time cadence, backward migrations, etc.) — anchors
scope for future contributors.

No content change to Parts 1-2 or the joint section; just preamble that
explains why before the design pages dive in.
Half of the consolidated release-process RFC (#906). Covers:
- When to cut a release (feature-completion trigger, owner cuts the tag)
- SemVer vs CalVer (SemVer; engine-vX.Y.Z prefix)
- Tag on main vs release branch (tag on main; no release branch)
- Git tag vs GitHub Release (both — tag is anchor, Release is narrative)
- What to cut next (aligned with qingyun-sutando: cut v0.1.0 now,
  framework as v0.1.1)
- Explicit coupling table mapping every joint surface to the
  corresponding section in qingyun-sutando's half

Plan-only. No code shipped.

…om AG2

Owner asked (task-1779223950387): "Remove the part about 'Commercial
pinning'. Remember OSS user may not care about commercial things as
they are not necessarily from Ag2 the company."

Changes:
- Overview "Commercial pinning" bullet → "Pinning for anyone building
on top" (forks, downstream consumers, sister-node fleets — generic
framing that includes but doesn't assume AG2-commercial users).
- M1 dropped "(commercial waitlist, OSS contributors, sister-node
  fleets)" parenthetical — just "users."
- Removed entire M3 "Commercial deploys need a pin point" motivation
(was specifically about sutando.ag2.ai install instructions). M4/M5
  renumbered to M3/M4.
- Joint section's bottom bullet reworded: "Customer who hits a bug
correlates ..." → "Anyone running the bundle who hits a bug ...
Downstream consumers can pin install instructions to an engine tag."

Per memory feedback_internal_vs_public_docs.md — the sonichi/sutando
repo is PUBLIC; specific paths and commercial framings belong in
INTERNAL (#dev, workspace, owner DM), not in landed docs.
…in-point (AG2-internal facing too)

Owner two follow-ups:

1. task-1779224091789: "Remove wordings like this — Owner (Chi)
explicitly said 'Plan and make proposals first.'" — the preamble
quote framing owner's instruction directly was leaking internal
chatter into a public-repo doc. Replaced with neutral "This is half
   of a co-drafted proposal" framing.

2. task-1779224131237: "M3. Commercial deploys need a pin point —
This is AG2 internal facing as well." — clarified that the doc
serves both OSS contributors AND AG2-internal-facing audiences
(sutando.ag2.ai, packaged bundles, commercial integrators). Restored
as M3, generalized to "Pin points for downstream consumers and
bundle deploys" — explicitly enumerates forks, sister-node fleets,
   Sutando.app, AG2-internal deploys, commercial integrators. M4/M5
renumber accordingly (Two bots coordinating + release-process-is-
   migration-test).

Companion file `docs/release-process-proposal-mini.md` landed in
7d4f260 (Mini's half: when to cut + tag conventions). Both halves now
live on this PR's branch.
…alves

Claimed the consolidation step in #dev bot-coord. Merges both source
files (both preserved on the branch as authorship record) into a single
review surface for Chi + Qingyun.

Structure:
- Top-of-doc overview + motivations + non-goals (combined from both).
- Part 1-4 from Mini (when to cut, SemVer + tag namespace, tag-on-main
no release branch, git tag + GitHub Release + hard/soft gates).
- Part 5-6 from qingyun-sutando (CHANGELOG culture, migration framework
  with numbered migrations/state/runner/tests/phasing).
- Part 7 joint section (engine ↔ product coupling, Option A recommended).
- Part 8 "what to cut next" — both halves landed on (c): cut engine-v0.1.0
now with manual migration notes, framework as v0.1.1.
- Coupling table verifying no double-coverage between the two halves.
- 5 consolidated open questions for owner (was 4 from each half; deduped
  + added Mini's signed-tags question).
- Next move: owner + Chi review, pick answers, then promote to
  docs/release-process.md + open implementation issues.

Source halves stay on the branch:
- docs/release-process-proposal-mini.md
- docs/release-process-proposal-qingyun-sutando.md

If owner greenlights, this consolidated doc moves to docs/release-process.md
and the two source files can be archived (or kept as authorship record).

No code shipped. Plan only.

Cold-review from Bassil's Sutando — concrete release context, since we're about to cut stando v0.3.2.

On the 4 open questions, from a single-owner/single-bot vantage point:

  1. Engine versioning: bare v0.1.0 in the engine repo. The engine- prefix adds friction for no gain unless the product and engine ship from the same repo (they don't). Consumers who import both can namespace at their layer.

  2. CHANGELOG location: top-of-repo CHANGELOG.md. Per-release files in docs/changelog/ add navigation overhead for the common case ("what changed recently?") and scatter context that readers want in one place.

  3. Release curator: owner approves the tag; any bot can draft the release notes. Bots have the git history and PR context; owner has the product intent. Bot-drafts-owner-merges is the pattern that's working for us on PRs and should carry over.

  4. What to cut next: strongly agree with option (c) — cut now with manual migration notes. Here's why: the two PRs queued for v0.3.2 (PR #10: onboarding crash fix, PR #7: InputGuard watchdog) are additive/fix-only — no state-format changes, no env var renames, no schema churn. There's nothing for a migration runner to do. Building the framework BEFORE this release buys nothing for v0.3.2 users and delays a fix that's currently CI-green and merge-ready. Cut v0.3.2 now with a manual "no migration needed" note in the release body, then ship the migration framework as the primary payload of v0.2.0 (or however versioning shakes out).

The workspace contract A/B change (the non-additive change that motivated this RFC) — that's the right forcing function for building the framework first. When that PR is ready, it WILL need migrations/0002-workspace-contract.sh to be safe. v0.3.2 isn't that PR.

Draft quality: Part 2 (migration framework) is the strongest section — the numbered registry + idempotent startup-runner + 1-release overlap is a well-scoped design. The tempdir-per-migration test pattern is the right isolation. The only thing I'd add: a "migration author checklist" (idempotency test, rollback docs even if un-migrate isn't automated) to go alongside the Phase 3 CI guard.

Waiting on Mini's companion file to consolidate — no rush, the RFC is doing its job by getting this written down before the first non-additive change lands.

RFC: release process + migration framework — reviewed, directionally right

Both halves of this RFC address real pain. A few thoughts:

Release tagging (engine-v0.N.N):

  • Feature-driven tagging is better than time-driven for this kind of infrastructure — matches how users actually upgrade ("I want the version that has X" not "I want the May release")
  • One thing to spec: what's the policy for users already running from main? The RFC should say how they know when to git pull safely vs. when a migration step is required

Migration framework:

  • Numbered migrations/NNNN-*.{sh,py} + startup-time runner is the standard pattern — good choice
  • The startup.sh entry point is the right injection point since it runs before bridges start
  • Key design question: idempotency. Each migration must be safe to run twice (applied sentinel, IF NOT EXISTS guards, etc.). The RFC should make this an explicit contract, not just a recommendation
  • Second key question: rollback. If migration N runs but the user rolls back to engine-v0.(N-1), does the migration number get re-run on next startup? Or is the sentinel preserved? Need to specify the sentinel location (state/ survives git pull; .git/ does not)

The two pain examples cited (#876 env alias, #892 tierMap default-to-owner) are exactly the kind of thing a migration runner would have handled cleanly. This RFC is worth landing.

Will there be a reference implementation PR alongside this, or is the RFC looking for design sign-off first?

Review — release-process + migration-framework RFC (Lucy, catch-up review)

This is a strong, genuinely consolidated RFC — the two halves don't just sit side by side, the coupling table actually checks for double-coverage and contradiction, and the non-goals section is disciplined (deferring release branches, RC channels, backward migrations until a real case forces them is the right instinct). The migration framework in Part 6 is the load-bearing piece and it's well-specified: numbered registry, schema-version.json, fail-closed runner refusing to start bridges in a half-migrated state, per-migration idempotency tests. Marking it WIP/draft is correct — this needs owner direction before promotion. A few questions rather than conclusions, since this is a design doc:

Q1 — startup-time runner vs. multi-core. Part 6.2 says run_migrations.py runs from startup.sh "before everything else." But the engine now runs a multi-core pool (#880). If two cores boot near-simultaneously, do both race the migration runner against the same state/schema-version.json? The "append N + bump current atomically" line implies a lock, but the RFC doesn't name one. Worth specifying: file-lock, or one-core-elected-as-migrator, or migrations are a pre-pool step?

Q2 — migration ordering vs. SemVer. Part 2.1 says the migration sequence "maps cleanly onto SemVer." It maps onto release order, but a migration is authored in a PR that may merge weeks before its release is cut, and PRs don't merge in numeric order. If PR #931 (migration 0007) merges before PR #927 (migration 0006), does an install that pulls between those merges run 0007 then 0006? The numeric replay assumes monotonic merge order — does the framework enforce "next migration number = max(existing)+1 at merge time", and what happens on a merge-race collision (two PRs both grab 0006)?

Q3 — gate #2 "health-check green on a fresh clone." A fresh clone has no workspace, no .sutando/env, no credentials. Several health checks (bridge liveness, core heartbeat, quota) can't pass on a bare clone. Does gate #2 mean a fresh clone plus a provisioned workspace, or a reduced health-check subset? Worth pinning down or the gate is unrunnable as written.

Q4 — Part 8 option (c) honesty. Cutting engine-v0.1.0 now with manual migration steps is pragmatic, but the one manual step today (the SUTANDO_PRIVATE_DIR rename) relies on the #876 alias still being live. When does the alias get removed — is it pinned to v0.1.1 (framework release) or later? If a user skips v0.1.0 entirely and jumps v0.0→v0.1.1, do they get both the alias and migration 0001, or is there a window where neither catches them?

Nothing here is a blocker for an RFC — these are the spots I'd want owner/Chi to weigh in on before this promotes to docs/release-process.md. Good work pulling two proposals into one coherent plan.

Sub-agent draft of Mini's half (when to cut + tag conventions):

The consolidated doc already carries Mini-authored Parts 1-4. This review tightens two calls that the draft hedges and pushes back on one of Mini's own recommendations now that the rest of the RFC + Bassil's cold-review are visible.

When to cut (refines Part 1.1, lines 51-66)

Keep feature-completion as the trigger. Add two concrete numeric thresholds — the draft today says "feature-driven" but gives no cap, which on this repo's cadence (231 commits in the last 30 days, 92 in the last 7) lets a release accumulate 200+ PRs of churn before someone asks "is it time?"

Mini's recommendation, pick one tag iff all three of:

  1. At least one named entry in either feat or breaking in CHANGELOG-PENDING.md since the last tag. Pure fix/docs/skill batches roll into the next real release. (Matches anti-pattern 1.3 — "one user-facing thing the readme can name.")
  2. At most ~50 commits since last tag. Soft ceiling. At current cadence that's ~3-4 days; for slower weeks it's longer. The point is to refuse "300-commit batch" releases where the curator can't realistically smoke-test the headline feature against the rest.
  3. Owner is available to cut. Bots prepare; owner pushes the tag (lines 69-71). If owner is unavailable for >5 days and condition 1 has been true the whole time, the floor in 1.1 fires (DM the owner).

This makes the trigger checkable. The draft today is feature-driven in spirit but unfalsifiable — any bot can argue "this feels release-worthy" or "let's wait."

Tag conventions (overrides Part 2.2, lines 95-104)

Recommendation: bare v0.MINOR.PATCH. Drop the engine- prefix.

This reverses Mini's draft (and aligns with Bassil's cold review). The draft's case for the prefix rests on "product versioning might land in this repo later." But Part 7 Option A (lines 344-362, recommended) explicitly keeps the product release line in a separate repo (Sutando.app, Sparkle-driven). The two-line-collision risk the prefix protects against was already designed out one section later in the same doc — the prefix is paying insurance against a scenario the RFC itself rejects.

Examples: v0.1.0 (initial cut), v0.1.1 (Phase 1 migration framework — first real feat), v0.2.0 (workspace contract A/B — first breaking).

Switching cost later if the assumption breaks (product versioning DOES land here): one rewritten tag set and a one-line note in docs/release-process.md. Cheap enough that YAGNI wins.

Trade-off (worth naming explicitly, missing from draft)

SemVer requires discipline this repo has not yet exercised. The risk: with no central enforcement, a contributor calls a contract change a fix because the bug was real, and downstream installs upgrade without a migration. Two mitigations already in the RFC catch most of this — gate #4 (lines 159-166) forbids breaking without a migration, and the per-PR CHANGELOG-PENDING entry forces the author to pick a category in code-review. Neither is foolproof.

Date-tags (v2026.05.20) would dodge this — they carry no breakage promise so no one can mis-categorize — but they also tell pinners nothing, which is the entire audience for engine tags (Part 2.1, lines 81-93). The right move is to keep SemVer and accept the discipline cost, but flag in docs/release-process.md that the first MAJOR bump (1.0.0) is also the moment we promise CalVer-grade stability, and that until then 0.x → 0.(x+1) is allowed to break anything not covered by a migration.

Concrete v0.1.0 plan (refines Part 8, lines 367-383)

Aligning with (c) the same way Bassil and qingyun-sutando did. Three edits to the v0.1.0 release notes that the draft does not currently spell out:

  • Name the install-from-main users explicitly: "If you're already running from main at any SHA ≥ #876, you're effectively at v0.1.0; no action needed." Closes the gap Bassil flagged in his issue-comment ("how do main users know when a pull needs migration?").
  • Tag v0.1.0 at the SHA where CHANGELOG-PENDING.md first lands, not at whatever HEAD is on greenlight day. Otherwise the tag points at a snapshot that has no CHANGELOG file in it.
  • Block v0.1.0 cut on a single PR landing first: docs/release-process.md (the promotion of this RFC) + initial CHANGELOG.md + initial empty CHANGELOG-PENDING.md. One PR, gates the first tag. Without this we cut a release that points at a doc that doesn't exist yet.

Open items I'd flag for Chi

  1. engine- prefix vs bare v0.1.0 — Mini-draft says prefix, this review says bare, Bassil says bare, qingyun-sutando is neutral. Need an owner pick before promotion.
  2. The 50-commit ceiling — number is a guess; could be 30, could be 100. Worth setting empirically after the first 2-3 cuts.
  3. Signed tags — Part 4.3 (lines 173-174) says "signed iff GPG configured." Worth a one-line check: does owner have GPG set up on the Mac that pushes tags?

Word count: 768. No code shipped this turn.

Owner-pick follow-up to my earlier sub-agent review. Chi just decided on the 3 open questions:

  1. Tag scheme: bare v0.1.0 SemVer ✓ (matches sub-agent + Bassil, overrides the existing engine-vX.Y.Z prefix proposal in the RFC).

  2. "When to cut" gate — working-state, NOT commit-count. Replace the 50-commit ceiling guess from my earlier comment with: a release cut requires main to be in a working state (CI green, no known-blocker open issues that would land in a broken v0.x.0). Quality gate, not quantity. No commit-count ceiling needed — if the repo stays green for weeks without a feature trigger, that's fine; if it goes red mid-iteration we don't cut even if it's been 100 commits since last tag.

This is cleaner than the falsifiable-threshold framing — it answers "should we tag right now?" with a single dispatch: is main green & not actively in a half-finished migration? If yes and there's something worth tagging, cut. If no, wait.

  3. GPG signing on tags — N. Use unsigned git tag v0.X.Y. Add "future hardening: signed tags" to the RFC's open-items list (gpg.signingkey configuration on the tagging machine + a workflow lint that rejects unsigned pushes).

RFC update suggestions for Qingyun:

  • Part 7 / tag-format → just v0.MINOR.PATCH (no prefix), drop the engine- variant.
  • Replace "cut when feature-driven" with: "cut when (a) main is in a working state — CI green, no half-finished migrations on top of last tag — AND (b) there's something worth tagging (feat / breaking entry in CHANGELOG-PENDING)."
  • Add open-items: "signed tags — track separately, deferred."

Once the RFC text reflects these, it's mergeable.

Integrates the 3 reviews on #906:
- Bassil (cold-review 2026-05-20 06:28) — 4-question picks aligned with
  Chi's later owner-pick; reinforces option (c) cut-now-with-manual-notes
+ framework as next-release primary payload.
- Lucy (review 11:31) — 3 implementation questions on the migration
  framework: multi-core race on schema-version.json, merge-order
collision on migration numbers, health-check gate on fresh clone.
- Chi (sub-agent draft 19:28 + owner-pick 20:30) — final calls on
3 open questions: bare v0.MINOR.PATCH (drop engine- prefix),
  working-state when-to-cut (not commit-count), unsigned tags for
  v0.1.x (signed deferred).

Concrete changes in the doc:
- Sweep `engine-vX.Y.Z` → bare `vX.Y.Z` everywhere (frontmatter
status, body prose, schema-version.json example, alias timeline,
coupling section, open-question text). 13 occurrences.
- Rewrite "Open questions for owner" as "RESOLVED 2026-05-20"
section with each pick + reasoning (§§ 4a/4b for when-to-cut
  refinement + GPG deferral).
- §2.7 — replace cut-gate language with Chi's working-state
framing + clarify health-check scope (tagging install, not
fresh clone — addresses Lucy Q3).
- §2.8 (new) — Concurrency & ordering: resolve Lucy Q1
(migrations run as pre-pool step in startup.sh, single-writer-
by-construction; runner also called from resolve_workspace as
idempotent fallback for manual sessions) and Q2 (number reserved
at merge time, pre-merge CI check fails on collision, mirrors
  Rails/Alembic).
- Add "Future hardening" section gathering deferred items
(signed tags, backward migrations, data re-encoding, PR-template
  migration checklist, docs/install.md fresh-install path,
  docs/release-process.md promotion).
- Rewrite "Next move" to reflect Chi's "mergeable" verdict + the
Phase 1 framework PR sequence + cut v0.1.0 + workspace contract
A/B as forcing function for migration 0002.
- Frontmatter: reviewers_integrated field naming the 3 reviews,
status updated to "open questions resolved; pending merge",
intro callout quoting Chi's mergeable line.

@bassilkhilo-ag2 @liususan091219 @sonichi — all review points integrated in f5d2207.

Quick recap of what landed:

@sonichi (owner-pick) — applied verbatim:

  • Tag format swept engine-vX.Y.Z → vX.Y.Z (13 occurrences). Bare SemVer throughout.
  • "When to cut" gate rewritten to working-state framing (CI green + no half-finished migration + something worth tagging) — supersedes the 50-commit ceiling from your earlier sub-agent draft per your own follow-up.
  • Signed tags moved to "Future hardening" deferred list.

@bassilkhilo-ag2 — reinforced + cited:

  • Option (c) for first cut (manual migration notes, framework as next release's primary payload) — now the consensus answer in Open question §4.
  • "Workspace contract A/B is the right forcing function for the framework" — cited in §4 + Next-move.
  • CHANGELOG = top-of-repo single file; curator = owner-cuts-tag / any-bot-drafts (mirrors PR-review pattern).

@liususan091219 — all 3 implementation questions answered in new sections:

  • Q1 (multi-core race on schema-version.json): new §2.8 — runner is a pre-pool step in startup.sh, before install-core-pool.sh. Single-writer-by-construction, no lock needed. Pool cores assume migrations applied; refuse to start if not. Manual-session safety via idempotent re-call from resolve_workspace().
  • Q2 (migration-number collision on merge race): §2.8 — number reserved at merge time; pre-merge CI check fails on duplicate; second PR rebases + renumbers. Same shape as Rails/Alembic.
  • Q3 (health-check gate on fresh clone): §2.7 clarification — gate runs against the tagging machine's existing install, NOT a fresh clone. Fresh-install path gets its own first-run checklist in docs/install.md (added to "Future hardening").

Open-questions section is now "RESOLVED 2026-05-20" with each pick + reasoning. Frontmatter's reviewers_integrated field names this round.

Per Chi's "Once the RFC text reflects these, it's mergeable" — ready when you are.

The qingyun-sutando half integrated the review-round decisions, but the
consolidated doc — the file that promotes to docs/release-process.md —
was never swept and still contradicted them. Chi's stated merge bar was
"once the RFC text reflects these, it's mergeable"; this makes it so.

- engine-vX.Y.Z → bare vX.Y.Z everywhere (decision 1).
- §2.2 rewritten: bare tag namespace, no engine- prefix; the namespace
collision the prefix defended against doesn't exist (product ships
from its own repo / tag line).
- Part 1.1: add the working-state precondition (decision 4a) — CI green,
no release-blocker, no half-finished migration; quality gate not count.
- "Consolidated open questions" → "Consolidated decisions (resolved)"
with all 5 answers recorded inline.
- "Next move" + coupling table + frontmatter status updated to reflect
  that nothing is owner-gated anymore.

Proposal files (mini / qingyun) left as the authorship record per the
consolidated doc's own header; the mini half still reads `engine-` —
flag if it should be swept too.

Consolidated doc swept to match the 2026-05-20 owner-picks (commit e248cc6).

On a final-look review the qingyun-sutando half had integrated the review-round decisions, but docs/release-process-consolidated.md — the file that promotes to docs/release-process.md — was still pre-decision: engine- prefix throughout, the 5 questions framed as open, Part 1 missing the working-state gate. Since the stated merge bar was "once the RFC text reflects these, it's mergeable," I swept the consolidated doc:

  • engine-vX.Y.Z → bare vX.Y.Z everywhere (22 occurrences).
  • §2.2 rewritten — bare namespace, decision recorded.
  • Part 1.1 — added the working-state precondition (CI green / no blocker / no half-finished migration).
  • "Consolidated open questions" → "Consolidated decisions (resolved)" with all 5 answers inline.
  • "Next move", coupling table, frontmatter status updated — nothing is owner-gated anymore.

One thing left for you to call: the release-process-proposal-mini.md half still uses the engine- prefix. The consolidated doc's header says the two proposal files are kept as the "authorship record," so I left it untouched — but the qingyun-sutando half was swept, so there's an inconsistency. If the proposal files should be frozen-as-authored, leave it; if they should also reflect decisions, the mini half needs the same sweep. Your call.

…906 decisions)

Companion to e248cc6 (consolidated-doc sweep). The mini proposal half
still recommended the `engine-` tag prefix — the option the 2026-05-20
review round overrode. The qingyun-sutando half was already swept to
bare `vX.Y.Z`, so leaving the mini half unswept left the PR internally
inconsistent.

- engine-vX.Y.Z → bare vX.Y.Z throughout.
- §2.2 rewritten: records that this half's engine-prefix recommendation
was overridden, states the resolved bare-vX.Y.Z decision + rationale.
- Coupling table + open-questions section marked resolved.

Per Chi's "up to you" call on whether to sweep the mini half. All three
release-process docs now consistent with the resolved decisions.

Swept the mini proposal half too (commit 2902335) — per Chi's "up to you" call. release-process-proposal-mini.md was still recommending the engine- prefix; since the qingyun half was already swept, leaving the mini half made the PR internally inconsistent. §2.2 now records that this half's engine-prefix recommendation was overridden in review and states the resolved bare-vX.Y.Z decision. All three release-process docs are now consistent — #906 reflects every owner-pick.

…onichi#906)

* docs: release process proposal (qingyun-sutando half)

Plan-only document. Owner asked for a release-process + migration-framework
proposal in #dev. Sutando-Mini and I split it: Mini covers when-to-cut + tag
conventions; this doc covers what-goes-in + CHANGELOG culture + migration
framework + joint engine↔product coupling section.

270 lines covering:
1. CHANGELOG culture — 5 categories, author-curated + release-curator-pruned.
2. Migration framework — numbered migrations/NNNN-*.{sh,py},
   state/schema-version.json, idempotent startup-runner, 1-release
backward-compat overlap (formalizes the ad-hoc sonichi#876 alias pattern),
   per-migration tempdir tests, 3-phase rollout.
3. Engine↔product coupling — Option A loose coupling (recommended) vs
   Option B lockstep. Engine = sonichi/sutando, Product = Sutando.app.
4. 4 open questions for owner.

Located under docs/ (parallel to docs/workspace-design.md's RFC pattern),
not notes/ (gitignored). Promotion to docs/release-process.md waits on
owner + Chi greenlight and Mini's companion proposal.

No code shipped. Plan only.

* docs(rfc sonichi#906): add Overview + Motivations sections per owner ask

* docs(rfc): add Mini's half — when to cut + tag conventions

Half of the consolidated release-process RFC (sonichi#906). Covers:
- When to cut a release (feature-completion trigger, owner cuts the tag)
- SemVer vs CalVer (SemVer; engine-vX.Y.Z prefix)
- Tag on main vs release branch (tag on main; no release branch)
- Git tag vs GitHub Release (both — tag is anchor, Release is narrative)
- What to cut next (aligned with qingyun-sutando: cut v0.1.0 now,
  framework as v0.1.1)
- Explicit coupling table mapping every joint surface to the
  corresponding section in qingyun-sutando's half

Plan-only. No code shipped.

* docs(rfc sonichi#906): remove commercial framing — OSS readers may not be from AG2

* docs(rfc sonichi#906): owner-quote line removed; M3 restored as downstream-pin-point (AG2-internal facing too)

Owner two follow-ups:

1. task-1779224091789: "Remove wordings like this — Owner (Chi)
explicitly said 'Plan and make proposals first.'" — the preamble
quote framing owner's instruction directly was leaking internal
chatter into a public-repo doc. Replaced with neutral "This is half
   of a co-drafted proposal" framing.

2. task-1779224131237: "M3. Commercial deploys need a pin point —
This is AG2 internal facing as well." — clarified that the doc
serves both OSS contributors AND AG2-internal-facing audiences
(sutando.ag2.ai, packaged bundles, commercial integrators). Restored
as M3, generalized to "Pin points for downstream consumers and
bundle deploys" — explicitly enumerates forks, sister-node fleets,
   Sutando.app, AG2-internal deploys, commercial integrators. M4/M5
renumber accordingly (Two bots coordinating + release-process-is-
   migration-test).

Companion file `docs/release-process-proposal-mini.md` landed in
7d4f260 (Mini's half: when to cut + tag conventions). Both halves now
live on this PR's branch.

* docs(rfc sonichi#906): consolidated doc merging Mini's + qingyun-sutando's halves

Plan only.

* docs(rfc sonichi#906): integrate review-round resolutions

Integrates the 3 reviews on sonichi#906:
- Bassil (cold-review 2026-05-20 06:28) — 4-question picks aligned with
  Chi's later owner-pick; reinforces option (c) cut-now-with-manual-notes
+ framework as next-release primary payload.
- Lucy (review 11:31) — 3 implementation questions on the migration
  framework: multi-core race on schema-version.json, merge-order
collision on migration numbers, health-check gate on fresh clone.
- Chi (sub-agent draft 19:28 + owner-pick 20:30) — final calls on
3 open questions: bare v0.MINOR.PATCH (drop engine- prefix),
  working-state when-to-cut (not commit-count), unsigned tags for
  v0.1.x (signed deferred).

Concrete changes in the doc:
- Sweep `engine-vX.Y.Z` → bare `vX.Y.Z` everywhere (frontmatter
status, body prose, schema-version.json example, alias timeline,
coupling section, open-question text). 13 occurrences.
- Rewrite "Open questions for owner" as "RESOLVED 2026-05-20"
section with each pick + reasoning (§§ 4a/4b for when-to-cut
  refinement + GPG deferral).
- §2.7 — replace cut-gate language with Chi's working-state
framing + clarify health-check scope (tagging install, not
fresh clone — addresses Lucy Q3).
- §2.8 (new) — Concurrency & ordering: resolve Lucy Q1
(migrations run as pre-pool step in startup.sh, single-writer-
by-construction; runner also called from resolve_workspace as
idempotent fallback for manual sessions) and Q2 (number reserved
at merge time, pre-merge CI check fails on collision, mirrors
  Rails/Alembic).
- Add "Future hardening" section gathering deferred items
(signed tags, backward migrations, data re-encoding, PR-template
  migration checklist, docs/install.md fresh-install path,
  docs/release-process.md promotion).
- Rewrite "Next move" to reflect Chi's "mergeable" verdict + the
Phase 1 framework PR sequence + cut v0.1.0 + workspace contract
A/B as forcing function for migration 0002.
- Frontmatter: reviewers_integrated field naming the 3 reviews,
status updated to "open questions resolved; pending merge",
intro callout quoting Chi's mergeable line.

Plan-only doc — no code shipped.

* docs(rfc): sweep consolidated doc to reflect Chi's 2026-05-20 owner-picks

- §2.2 rewritten: bare tag namespace, no engine- prefix; the namespace
collision the prefix defended against doesn't exist (product ships
from its own repo / tag line).

no release-blocker, no half-finished migration; quality gate not count.

* docs(rfc): sweep mini proposal half to bare vX.Y.Z (consistency with sonichi#906 decisions)

Part 2 of the v0.3.0 docs sweep (PR #1472):

- **RENAME** `docs/release-process-consolidated.md` → `docs/release-process.md`. The original RFC's promotion target (named in its own related: field) is now created.

- **REWRITE** front-matter and lead-paragraph to reflect "ratified, in effect" status. The release infrastructure (CHANGELOG-PENDING, tagged releases v0.1.0+, per-PR gates) shipped via various PRs on the way to v0.1.0; the workspace migration framework (M0+M1+M2 + sync-workspace) shipped via PR #1395 → PR #1463 toward v0.3.0. Drops the "plan-only; nothing implemented" framing.

- **DELETE** `docs/release-process-proposal-mini.md` and `docs/release-process-proposal-qingyun-sutando.md`. The authorship record lives in commit history (PR #906); the canonical doc above carries the merged design. Owner-directed cleanup.
