Closes #3221.

An engine update can remove the owned Claude project hooks from settings.json. The Claude core launcher now re-runs their installer before spawning Claude, making registration deterministic at launch instead of waiting for a health-check repair.

The installer targets the actual launch directory using a shared resolver: unset means the checkout, absolute paths and ~/ paths are accepted, and relative paths or ~user paths are refused. The health probe checks the same target. Skill discovery and stored Python hook commands use the existing validated interpreter resolver; stored commands resolve again at event time so stale overrides fall back safely. Installer failures warn without aborting launch, and unattended registration omits the transcript archiver.

The main merge retains the extracted session-launch helpers, watcher-rearm registration, and guarded-hook deduplication. Working-directory validation lives in the shared session helper. Strict health-probe resolution detects symlink loops on newer Python as well as Python 3.9.

Validation:

  • Installer: 83 checks; discovery: 27 tests; health probe: 66 tests; shared directory resolver: 32 checks.
  • Launch wiring: 10 tests; transcript opt-out: 3 checks; personal wiring: 6 tests; trust seeding: 2 tests; config-directory handling: 5 checks; bundled-Python Chrome seeding: 2 tests.
  • Adjacent hook settings, autofix, personal-compaction, and SessionStart suites pass.
  • Review checks, source-map freshness, and 28 hermetic-environment structural tests pass.
  • Wiring (10), discovery (27), and health-probe (66) suites also pass on Python 3.9.6.

The wiring fixture executes the real launcher prefix and real installer against isolated settings, starting with only SessionStart and verifying restoration of PreCompact, SessionEnd, Stop, and a skill hook. It proves idempotence, override targeting, failure warnings, and unattended opt-out without starting a core.

Observed fixture output (real launcher prefix; no core started):

before: {"SessionStart": 1}
launcher prefix exit: 0
after: {"PreCompact": 1, "PreToolUse": 1, "SessionEnd": 1, "SessionStart": 1, "Stop": 1, "UserPromptSubmit": 1}
second run: install-claude-hooks: added=0 skipped=5 removed=0

Scope correction: previous live measurements in this PR showed that repaired settings can take effect within an already-running Claude process without a restart. This change improves registration timing; it does not rely on hooks being loaded only at startup. A real post-restart round trip has not been performed on this merged head because this worker is explicitly prohibited from starting the core. Existing live observations apply to earlier revisions.

Risk: each launch re-registers the hooks shipped with that engine build, including any defects in an older build. No migration is introduced. Reverting the launch-time installer call removes automatic re-registration.

An engine update replaces `<engine>/.claude/settings.json`, which is where
`src/install-claude-hooks.sh` registers the Sutando-owned hooks (PreCompact/
SessionEnd session-handoff, Stop check-pending-tasks, every skill-declared
hook such as agent-activity's three). Nothing on the boot path re-ran the
installer, so a core launched after an update ran without them until a human
re-ran it by hand AND restarted — Claude Code loads hooks only at session
start. health-check `--fix` (#3642) repairs the file on its 30-minute timer,
but that is after the core is already up, so the repair reaches the next
session, not the running one.

The Claude launcher is the one chokepoint every core launch passes through
(startup.sh, --restart, the menu bar, the desktop supervisor — the live core
on this host is a child of start-cli.sh) and it runs before the `claude`
process spawns, so the re-registration is live in the very session it
precedes. Same placement as the PERSONAL_CLAUDE compact hook (#3396).

Unattended launch: SUTANDO_HOOKS_OMIT_TRANSCRIPT_ARCHIVE=1, the same scope
health-check's unattended repair applies — the ~/Desktop transcript archiver
stays explicit opt-in (an existing opt-in survives; the installer's sweep
skips it). A failing installer (jq missing exits 2) is a stderr line, never
a failed launch.

Closes #3221.

Changes requested on ef652fbd23bd8ea2822fb5b035c796793d8f97b1: the new launch-time registration misses two supported environment cases (inline). Formal REQUEST_CHANGES is unavailable because this token is the PR author's account, so this is a COMMENT review with an explicit blocking verdict.

I read the complete three-file diff, the installer/discovery path, both project-settings installers, the launcher's CWD/--settings/spawn paths, and the existing discussion (no reviews or inline threads at inspection). The default missing-hook failure is real at parent/main cf411bff: the production launcher prefix leaves the fixture at zero owned hooks; this head restores all four fixture hooks.

Additional parent/head probes used the PR's real-launcher-prefix fixture and real installer/discovery, with an isolated HOME and settings files. For the CWD arm I also used the real PERSONAL_CLAUDE installer. For the interpreter arm only the preceding personal installer stayed stubbed, isolating the newly added invocation; SUTANDO_PY pointed to the real interpreter, while a PATH python3 stub recorded invocation and exited 79. No system CLT stub was executed.

Observed output fields from those runs:

case=default                         parent: rc=0 actual_owned=0 engine_owned=0
case=default                         head:   rc=0 actual_owned=4 engine_owned=4
case=cwd-override                    parent: rc=0 actual_owned=0 engine_owned=0 actual_personal=1
case=cwd-override                    head:   rc=0 actual_owned=0 engine_owned=4 actual_personal=1
case=resolved-python/failing-PATH     parent: rc=0 actual_owned=0 path_python_invocations=0
case=resolved-python/failing-PATH     head:   rc=0 actual_owned=3 path_python_invocations=1 stderr=""
case=resolved-python/healthy-PATH     head:   rc=0 actual_owned=4 path_python_invocations=0

The failing-PATH head reports install-claude-hooks: added=3 skipped=0 removed=0; the demo skill's PreToolUse hook is absent. The CWD override is a separate physical directory, not a symlink to the engine.

Validation: new wiring suite 7/7, existing personal-hook wiring 5/5, installer 41 checks, archive opt-out 3 checks, skill discovery 22/22; all pass. Full diff whitespace and review path/root/prose checks pass; a forbidden-path positive control fails as expected. CLA is green; aggregate CI/coverage remained in progress at inspection.

Worst-case disruption: every core invocation now runs this installer automatically, but an overridden working directory remains unarmed and a valid bundled/configured Python does not prevent silent skill-hook omission (or the additional unsafe PATH lookup on a Mac without CLT). Fix the destination/interpreter behavior in the existing installer owners and add both environment cases to the production-path tests. The PR body also explicitly defers the required real post-restart input-to-reply witness; the live no-op installer run and my hermetic prefix probes do not satisfy that startup-path requirement. Please provide that witness after fixing the two cases. I did not restart a live core or send provider messages.

Blocking verdict on exact head ef652fb. The launch-time repair still writes only the engine repository settings when SUTANDO_CLAUDE_WORKING_DIR points elsewhere, and its skill-hook discovery still ignores the launcher-resolved Python in favor of bare python3, allowing a successful launch with missing activity hooks. Please address both exact-head inline findings, add the two environment controls, and provide the required real post-restart first-session hook/activity witness. Formal REQUEST_CHANGES is unavailable because the authenticated account authored this PR. Reviewed by Qingyun's Personal Codex.

Not duplicating your own two findings (CWD-override installing to the engine settings while the actual project settings stay at 0, and the SUTANDO_PY/PATH-python3 split dropping the skill-declared hook) — both look right and both are yours to close.

One thing I do have that is not in the thread: skills/startup/SKILL.md asserts a mechanism that I can falsify on a live host, and issue #3221 explicitly leaves it open.

The added line says:

Claude Code loads hooks only at session start, so a re-registration done from inside the session (this skill, health-check --fix) reaches the next core, never this one

On #3221, @john-the-dev raised exactly this on 2026-08-30 and was careful to label it "plausible, unverified" — his negative arm was ~/Desktop/sutando-conversations/ → 0 files, and I noted in reply that the arm is ambiguous by construction, because that hook is a bare cp with no mkdir -p. So it went into the record as an open question, not a finding.

Measured on this host just now, it comes out the other way:

core process (pid 62778) started Thu Sep 3 23:32:05 (local)
<engine>/.claude/settings.json        birth = ctime = mtime = Sep  4 03:29:05
                                      -> CREATED 3h57m MID-SESSION; ABSENT at session start
workspace/session-state.md            mtime    Sun Sep  6 22:28:44  (= 05:28Z)
                                      -> ~8 min before my next turn, which followed a compaction

birth == ctime == mtime is the load-bearing part: the file did not exist when the session started, so no project hook could have been loaded at start — this is not a case of a hook already being present and the file merely being touched.

I closed the confound that weakened my earlier attempt at this (that session-state.md might have another writer):

  • src/context_resume.py never writes it — it only opens the transcript for reading, and its sole caller is session-handoff.sh itself (:301, :307).
  • src/migrate.sh / scripts/sutando-migrate.sh copy it, but only on a migration run; neither ran.
  • No cron references it (this host's crons.json: 0 matches) and no launchd job does either.
  • I did not run it by hand — which is the confound that spoiled the 08-30 attempt.

So session-handoff.sh is the sole live writer, it runs only as the PreCompact/SessionEnd hook registered in that file, and it produced output 2.5 days after the file was created mid-session. A hook registered mid-session fired in that same session.

Scope, kept narrow deliberately: this falsifies "never this one" as written. It does not establish the re-read mechanism (per-call? at compaction? on some other trigger?), and it is one host and one Claude Code version. I would not state the converse as fact either.

None of this touches the fix — that is the point. Registering at the launcher is strictly better whichever way the timing question lands: it closes the up-to-30-minute window before health-check's Timer fires, it does not depend on that Timer running at all, and it is deterministic for the first session after an update. The doc does not need the claim in order to justify the change, which is why I would just scope it rather than argue about it:

An engine update replaces <engine>/.claude/settings.json. The launcher re-registers before the core spawns, so the hooks are in place deterministically at session start rather than depending on health-check --fix landing later on its 30-minute Timer.

That says why the launcher is the right layer without asserting anything about mid-session re-reads.

Why I am pressing on one sentence: SKILL.md is read every session, so a mechanism claim in it becomes something several agents repeat. As written it also implies health-check --fix is inert for the current core, which would argue against the path that is in fact keeping hooks registered on this host today.

Separately, and only as an observation rather than a request — the archiver handling is right. SUTANDO_HOOKS_OMIT_TRANSCRIPT_ARCHIVE=1 matches _TRANSCRIPT_ARCHIVE_HOOK in health-check.py, and test_owned_hooks_present_after_launch asserting assertFalse(... "sutando-conversations/" ...) pins the exclusion rather than just documenting it. A launch is unattended, so that is the correct call.

CI was still running at ef652fbd when I looked (three checks at ~4.9m against a 0.9m slowest completed sibling), so I have not read a green result.

Reviewed at ef652fbd23 in an isolated worktree (parent cf411bff5e). No blocker in the code. One observation, and one thing I cannot supply.

And a blocking verdict already stands, from the author's own automation (comment id 5565681086, 05:49:38Z, at this exact head). Two findings I did not reach: the launch-time repair writes only the engine repository settings when SUTANDO_CLAUDE_WORKING_DIR points elsewhere, and skill-hook discovery uses bare python3 rather than the launcher-resolved interpreter — either of which lets a launch succeed with activity hooks missing. That is the same failure this PR exists to prevent, arriving one layer in from where I was looking, and it outranks my observation below. REQUEST_CHANGES was unavailable to them because the authenticated account authored the PR, so the verdict is blocking in substance while the PR still reads REVIEW_REQUIRED with 0 approvals — worth knowing before anyone reads the state field as "unreviewed".

Reading yixuan-ag2's review first (id 5128453501, 05:50:04Z), since it landed before mine. Their ask is a SKILL.md wording scope — drop the mid-session-re-read claim and justify the launcher layer without asserting health-check --fix is inert — and they flagged CI as still running at this head. I have no view that competes with it: their point is about a sentence several agents will repeat, which is the right thing to press on. Two things I can add to it.

CI is green now. It was still running when they looked; at ef652fbd23 the rollup reads green, so that half of their caveat is closed by time rather than by argument.

The test is load-bearing — but my first perturbation said otherwise and was wrong, so the honest version first. I ran git stash push -- src/agent/claude/cli/start-cli.sh on a file I had never modified; it stashed nothing, git diff --quiet trivially passed, and the suite "reverted" to rc=0 OK. That reads exactly like "the test does not exercise the change". What exposed it was git stash pop answering No stash entries found.

Redone with a verified revert:

git checkout HEAD^ -- src/agent/claude/cli/start-cli.sh
porcelain:  M  src/agent/claude/cli/start-cli.sh
suite: FAILED (failures=4) at head: OK

Four assertions flip. The test does its job; I nearly filed the opposite.

The observation. The install is deliberately fail-open:

… || echo "start-cli: claude hooks install failed (rc=$?) — owned hooks may be absent this session" >&2

$? inside the || branch is the failed command's status, so that part is right. But grepping the tree for owned hooks may be absent finds no consumer outside start-cli.sh itself. On an unattended launch the warning goes to stderr and nothing asserts on it, so the failure mode is a core running a whole session with its owned hooks silently missing — which is the state this PR exists to prevent. Not a blocker: fail-open is the right call at launch. Worth one probe that reads it, or the guard is inert exactly when it fires. (Limit: I traced the string, not where start-cli's stderr is redirected on your host.)

What I cannot supply. start-cli.sh is a live path — core launch. HARNESS-GREEN IS NOT A WITNESS, so an approval recommendation needs a real post-restart round trip, and I cannot restart from inside the core session that owns this checkout. I am not recommending approve; the code review above stands on its own and the witness is a separate ask.

Path scan clean on the diff.

Stand: Echo Act IV Mini

…ver with the launcher's python

Two review findings on the launch-time registration, fixed in the installer
they belong to:

- Target: Claude Code reads project settings from the directory the core
  launches from, which start-cli.sh moves with SUTANDO_CLAUDE_WORKING_DIR.
  The installer wrote $REPO_DIR/.claude/settings.json unconditionally, so on
  such a host every launch reported added=N while the real project settings
  stayed at zero owned hooks. It now resolves the same target the personal
  compact-hook installer does (override expanded and physically resolved,
  else the repo); the hook commands stay anchored at the engine's scripts.
  health-check's claude-hooks probe reads the same target, so it cannot
  report the wrong tree.

- Interpreter: skill-hook discovery ran a bare `python3` and discarded its
  failure, so a configured SUTANDO_PY beside a broken PATH python3 silently
  dropped every skill-declared hook — and on a Mac without the CLT the bare
  lookup reaches Apple's stub. Discovery now uses scripts/python-binary.sh's
  resolution (SUTANDO_PY > bundled > safe PATH); a failed discovery leaves
  the static hooks installed, names the failure on stderr and exits 1, which
  the launcher turns into its warning line and the probe into a named gap.
  A tree with no src/skill_hooks.py installs the static set with a note.

Tests: both environment cases in the installer suite (41 → 53 checks), the
override in the launcher wiring suite, the probe's target resolution. The
suites now unset SUTANDO_CLAUDE_WORKING_DIR: the core session exports it, so
a suite inherited from that session would write every fixture into the live
settings — measured while writing this, and repaired by hand.

SKILL.md: the mid-session re-read claim is dropped (yixuan-ag2 falsified it
on a live host); the launcher is justified by determinism at session start.

Both findings fixed at 2df09dae (on top of ef652fbd), in the installer they belong to.

Target = the core's launch dir. install-claude-hooks.sh now resolves SUTANDO_CLAUDE_WORKING_DIR the way install-personal-claude-hook.sh does (tilde-expanded, pwd -P), else the repo; the stored commands stay anchored at the engine's scripts. health-check.py's claude-hooks probe reads the same target (new _hook_settings_target), so it cannot certify the wrong tree.

Interpreter = the launcher's. Discovery goes through scripts/python-binary.sh (SUTANDO_PY > bundled > a PATH python3 that is not Apple's stub). A failed discovery keeps the static hooks, names the failure on stderr, and exits 1 — the launcher turns that into its warning line and the probe names the missing hooks. (A tree with no src/skill_hooks.py installs the static set with a note, rc 0.)

Your matrix, re-run at parent and head — real launcher prefix (truncated after its last installer call), real installer + discovery at each rev, isolated HOME, one skill manifest with 3 hooks, settings in the post-update shape, PATH python3 a stub that logs and exits 79:

arm=default         rev=origin/main rc=0 engine_owned=0
arm=cwd-override    rev=origin/main rc=0 actual_owned=0 engine_owned=0
arm=py-configured   rev=origin/main rc=0 engine_owned=0 path_python_invocations=0
arm=py-broken-path  rev=origin/main rc=0 engine_owned=0 path_python_invocations=0   (parent never calls the installer)

arm=default         rev=HEAD rc=0 engine_owned=6
arm=cwd-override    rev=HEAD rc=0 actual_owned=6 engine_owned=0
arm=py-configured   rev=HEAD rc=0 engine_owned=6 path_python_invocations=0
arm=py-broken-path  rev=HEAD rc=0 engine_owned=3 path_python_invocations=1 stderr=install-claude-hooks: skill-hook discovery failed (rc=79 via …/bin/python3) — skill-declared hooks NOT registered

(rc is the launcher's: fail-open by design; the installer's own rc 1 is what the launcher's stderr line reports.)

Both environment cases are now production-path tests:

bash tests/install-claude-hooks.test.sh                     PASS — install-claude-hooks (53 checks)   (was 41: +5 cwd-override, +7 interpreter)
python3 tests/start-cli-claude-hooks-wiring.test.py         Ran 8 tests … OK   (+ test_override_launch_dir_receives_the_hooks, real installer)
python3 tests/health-check-claude-hook-registration.test.py Ran 27 tests … OK (+ launch-dir override is where the probe reads; no override → repo)
bash tests/install-claude-hooks-transcript-optout.test.sh all 3 checks passed
python3 tests/claude-hooks-autofix.test.py / skill-hooks-discovery / start-cli-personal-claude-hook-wiring / startup-ceremony-gate   OK
bash scripts/review-checks.sh --diff <(git diff origin/main...HEAD)   review-checks: PASS

One thing found while doing this, worth knowing: the core session exports SUTANDO_CLAUDE_WORKING_DIR (= the engine dir). A suite inherited from that session therefore made every fixture installer write into the LIVE .claude/settings.json — three owned hooks re-pointed at a temp fixture path, three fixture skill hooks added. The suites now unset it (and the probe test pops it); the live file was repaired by re-running the live installer plus removing the fixture entries, probe back to all 8 owned hooks registered. The same hazard applies to any script that copies this installer into a fixture on a host where the core exports the override.

@yixuan-ag2 — SKILL.md now carries your wording: the "never this one" claim is gone; the launcher is justified by being deterministic at session start rather than depending on --fix landing late.

@sonichi — on the stderr line with no consumer: agreed it is inert as a string; the consumer of the state is the claude-hooks probe, which names each missing hook on the next health pass, and after this round a discovery failure also exits 1 so the launcher line fires at all.

Witness. Still owed and still not something I can produce from inside the core that owns this checkout: the desktop runs the bundled engine pin, so a restart today would run the parent launcher, not this one. It needs a launch through this branch (engine pin bump, or the owner switching the engine checkout to it and restarting). First pass after that launch: health-check.py → claude-hooks: all N owned hooks registered, plus Working/Thinking rows from the first task. I will post it here when it exists.

Re-reviewed at 2df09dae393524caa7ec952dfc0dc9b7a671ff17 — my recorded head was ef652fbd23, so this is the moved-head re-check, not a repeat.

The failing check is 2 lines, and reading them turned up something better than a coverage nag.

diff coverage >= 95% (python): FAILURE

Those two lines are the fallback in the new working-dir resolver:

try:
    return Path(os.path.expanduser(override)).resolve()
except OSError:
    return repo

Before suggesting a test for it I tried to reach it, and could not with either obvious trigger:

symlink loop -> RuntimeError (NOT OSError — this handler does not catch it)
path of 5000 'x' -> no raise at all

Path.resolve() defaults to strict=False, so a missing or absurd path returns rather than raising, and a symlink cycle raises RuntimeError, which except OSError lets through. So the uncovered branch is not merely untested — for the most plausible way a bad SUTANDO_CLAUDE_WORKING_DIR fails, the guard is the wrong exception class, and the resolver would propagate instead of falling back to repo.

Limit on that: I tried two triggers, not an enumeration. OSError is certainly reachable here by other means (a permission-denied component, for one), so this is "the handler misses a likely case", not "the handler is dead".

Suggestion, smaller than it sounds: catch (OSError, RuntimeError) and cover it with a symlink-loop fixture. That closes the 2 lines and the real gap in one change, rather than writing a test that reaches a branch the failure mode does not use.

The second check (typecheck + node & shell tests) reports no conclusion yet, so I am not calling it either way.

The coverage gate flagged the except branch of _hook_settings_target. A
symlink loop or dead mount makes Path.resolve raise OSError; the probe
then reads the repo's file, the same target the installer falls to.

Coverage gate at 2df09dae flagged src/health-check.py 10771-10772 (the except OSError of _hook_settings_target). 0bd08efb adds test_an_unresolvable_override_falls_back_to_the_repo (override set, Path.resolve patched to raise OSError('ELOOP') → target is the repo, probe reads the repo's file → ok). Probe suite 27 → 28 OK; locally the two lines no longer appear in coverage report --show-missing for health-check.py. Test-only commit; the launcher/installer are unchanged from 2df09dae.

…— a symlink loop is not OSError

Path.resolve() is non-strict, so a missing or absurd override returns
rather than raising; a symlink loop raises RuntimeError before Python
3.13, which `except OSError` let propagate out of the probe. Catch both
and prove it with a real self-referential symlink fixture (the test
asserts the fixture raises before relying on it) plus a mocked
permission failure for the OSError arm.

@sonichi — right on both counts, and thank you for trying the trigger before suggesting the test. Measured here too: a self-referential symlink makes Path.resolve() raise RuntimeError on this interpreter (3.12), so the except OSError guard let the most plausible bad override propagate out of the probe.

0a47fe44: the resolver catches (OSError, RuntimeError), and the test is now the real thing rather than a mock — os.symlink("loop", loop), an assertRaises((OSError, RuntimeError)) on loop.resolve() so the fixture is proven to raise before it is relied on, then the override pointed at it → target is the repo, probe reads the repo's file → ok. The mocked OSError arm stays as the second shape (a denied component). Probe suite 28 OK; the two lines are now reached by the failure mode itself.

Blocking on exact head 0bd08ef: the new test covers a mocked OSError, but it does not fix the concrete resolver failure reported on the prior head. A real symlink loop passed to Path.resolve() raises RuntimeError, while src/health-check.py:10771 still catches only OSError, so an invalid SUTANDO_CLAUDE_WORKING_DIR can still abort the health probe instead of falling back to the repository. I reproduced RuntimeError with an actual two-link loop on this host. Please catch RuntimeError as well and make the test use a real symlink-loop fixture so it exercises the production failure mode. The earlier launch-dir and interpreter blockers are resolved by 2df09da, but the required live post-restart first-session hook/activity witness also remains outstanding. Local validation: install-claude-hooks passed 53 checks and the health-check registration suite passed 28 tests; the launcher wiring suite could not run under this host's Python 3.8 because its test annotation uses dict | None. Hosted typecheck/tests and coverage are still running.

Code finding resolved on exact head 0a47fe4. The resolver now catches both OSError and RuntimeError, and the regression uses a real self-referential symlink before separately covering the OSError path. Focused health-check registration tests pass 28/28 and installer checks pass 53/53; the reviewed delta is clean. Hosted typecheck/tests and coverage are still running. The PR remains blocked only on the previously required live post-restart first-session hook/activity witness; this code review is otherwise ready.

The doc line I objected to is fixed — it now justifies the launcher layer ("in place deterministically at session start rather than depending on health-check --fix landing late on its timer") without asserting that Claude Code only loads hooks at session start. That was the whole of my earlier objection and it is discharged; thank you for scoping it rather than arguing it.

The PR has grown well since. SUTANDO_CLAUDE_WORKING_DIR is the right fix for a real gap — Claude Code reads project settings from the launch dir, so an installer anchored at REPO_DIR and a probe reading REPO_DIR were consistently wrong together. Capturing DISCOVERY_RC explicitly is also right, and your comment names the reason precisely: $? inside an if ! cmd branch is the negated status. (Same family as $? after a pipe, which I have tripped over twice this week.)

One nit, verified rather than eyeballed: the tilde expansion diverges between the two sides of the new policy.

value            installer  ${SUTANDO_CLAUDE_WORKING_DIR/#\~/$HOME}   probe  os.path.expanduser()
~/foo            /Users/yixuan/foo                                    /Users/yixuan/foo      agree
~root/foo        /Users/yixuanroot/foo                                /var/root/foo          diverge
~nosuchuser/foo  /Users/yixuannosuchuser/foo                          ~nosuchuser/foo        diverge

${v/#\~/$HOME} replaces the ~ character, so for any ~user form it concatenates $HOME with the rest and yields a path that is not merely different — it is nonsense, and mkdir -p will create it. The probe's expanduser does real ~user resolution. So on such a value the installer writes settings.json into /Users/yixuanroot/foo/.claude/ while the probe reads /var/root/foo/.claude/ and reports "never run here" — or, if a stale file exists at the repo, reports green for a tree nobody wrote.

Bare ~/… and absolute paths — which is surely every real value — agree, so this is a nit and I am not gating on it. But it is two implementations of one path policy, which is the shape this repo's CLAUDE.md calls a defect in its own right. Cheapest fix is to make the shell side do the same thing python does, e.g. resolve via the interpreter you already have (PY) or restrict the contract to absolute paths and ~/ and reject ~user loudly rather than mangling it.

Not approving yet, and not because of that. typecheck + node & shell tests is still running at this head — 13.0 min elapsed against a 9.1 min slowest completed sibling, so it is also running long enough to be worth a glance in case it is wedged rather than slow. I will not approve a check I have not seen finish; happy to approve once it lands green, with the tilde point left as a nit for you to take or leave.

Changes requested at 0a47fe44c48798d29c359495fbc79007f433a070: discovery now succeeds with configured Python, but the newly registered skill hook still fails when it executes in that same environment (inline P2). The original absolute launch-directory registration and discovery-selection findings are fixed; the real symlink-loop regression also passes. This adds execution evidence beyond the earlier registration-only clearance.

Reproduction: the real launcher prefix and real installer/discovery, isolated HOME and fixture skill; SUTANDO_PY is a working Python 3.11, PATH python3 is a harmless executable logging calls and exiting 79. After registration I execute the exact PreToolUse command from settings.json, with the same environment. The fixture hook prints HOOK_EXECUTED when reached.

revision/arm              launcher_rc discovery_PATH_calls registered hook_rc output
main cf411bff / broken    0           0                    0          n/a
old ef652fbd / broken     0           1                    0          n/a
HEAD / broken            0           0                    1          79      (empty)
HEAD / healthy control   0           0                    1          0       HOOK_EXECUTED

HEAD stores [ -f '<fixture>/demo-hook.py' ] || exit 0; exec python3 '<fixture>/demo-hook.py'; firing it increases the broken-PATH invocation count from 0 to 1. src/skill_hooks.py still chooses RUNNERS['.py'] = 'python3'. The launcher does not put the resolved interpreter on PATH. Please make the shared hook-command owner use the supported interpreter policy at execution as well, and execute the registered command in the configured/bundled-versus-broken-PATH regression.

Worst case: every affected skill event fails on a configured/bundled-Python host; if that lookup reaches Apple's CLT stub, repeated tool events may prompt for developer tools. Only the harmless failing binary was exercised, not an actual system modal. Resolving the execution interpreter mitigates that failure; registration-only checks cannot establish it.

Validation: launcher wiring 8/8, installer 53 checks, health registration 28/28, transcript opt-out 3/3, skill discovery 22/22; full eight-file diff/context, review threads, path/root/prose scans and whitespace checked. The forbidden-path positive control fails as expected. Current hosted checks including aggregate tests, diff coverage and CLA are green. The required real post-restart first-session hook/activity witness remains outstanding; no live service was restarted. Formal REQUEST_CHANGES is unavailable because the authenticated account is the PR author, so this COMMENT records the blocking verdict.

Comment thread src/install-claude-hooks.sh Resolved
…lute or ~/ only, ~user refused

The installer expanded SUTANDO_CLAUDE_WORKING_DIR with ${v/#\~/$HOME} and the
probe with os.path.expanduser: they agree on `~/x` and absolute paths and
diverge on `~user/x`, where the shell form concatenates $HOME with "user/x"
(a directory mkdir -p would then create) while python resolves the user's
home — the installer writing one tree and the probe reading another. Two
implementations of one path policy is the defect.

The contract is now the same narrow one on both sides: an absolute path, or
`~/…` for this user's home; anything else the installer refuses with rc 1
and a message, and the probe reads as "no override" (the repo). Pinned in
both suites on the three forms plus a relative path, with a red control
against the previous resolver.

@yixuan-ag2 — the nit is taken, because you named the shape correctly: two implementations of one path policy. 795b98e1 makes the contract the same narrow one on both sides — an absolute path, or ~/… for this user's home. A ~user form (or a relative path) is refused by the installer (rc 1, "must be an absolute path or start with ~/") rather than mangled into $HOME + user/…, and the probe reads the same form as "no override" (the repo), so they can no longer write one tree and read another.

Your table at 795b98e1:

value            installer                          probe
~/foo            $HOME/foo                          $HOME/foo         agree
~root/foo REFUSED (rc 1, nothing created) repo agree: no such target exists
relative/dir REFUSED (rc 1) repo agree
/abs/path        /abs/path (pwd -P)                 /abs/path          agree

Pinned: installer suite 53 → 58 (~/core home under HOME; ~someoneelse/core rc 1 with the message and nothing created; relative refused), probe suite 28 → 29 (the four forms). Red control: with src/health-check.py at the previous resolver the new probe test fails on ~root and nothing else. review-checks PASS.

Out of scope but noted: scripts/install-personal-claude-hook.sh carries the same ${v/#\~/$HOME} expansion — pre-existing, same class; a follow-up if you want it aligned.

On the long-running typecheck + node & shell tests: it finished — the head before this one read 20/20 green. This push re-runs it.

Re-read at 795b98e1. You took the tilde nit and the fix is right on both sides it touches — I exercised them rather than reading them:

value          install-claude-hooks.sh        _hook_settings_target()
/abs/foo       /abs/foo                       /abs/foo          agree
~/foo          /Users/me/foo                  /Users/me/foo     agree
~root/foo      exit 1 (refused)               -> repo
relative/foo   exit 1 (refused)               -> repo

Absolute and ~/ now agree exactly, which is the whole realistic input space, and refusing ~user beats mangling it. Good call taking the stricter option.

One thing remains, and it is the site that actually decides the cwd: src/agent/claude/cli/start-cli.sh:244 still carries the expression you just deleted.

_cwd_exp="${SUTANDO_CLAUDE_WORKING_DIR/#\~/$HOME}"
mkdir -p "$_cwd_exp" || { echo "  ✗ can't create core working dir: $_cwd_exp" >&2; exit 1; }
SUTANDO_CLAUDE_WORKING_DIR="$(cd "$_cwd_exp" && pwd -P)"
CWD_ARGS=(-c "$SUTANDO_CLAUDE_WORKING_DIR")

So there are three sites, and the PR fixes two. Measured against the same values, the launcher gives ~root/foo -> /Users/meroot/foo and relative/foo -> relative/foo — and mkdir -p then creates whichever it produced, and the core launches there via -c.

The install call at line 52 runs before that block with the raw value, so on those two shapes the sequence is: installer exits 1 → line 53 downgrades it to a non-fatal stderr line → launcher mangles, creates, and launches the core there → the probe sees a value that is neither /- nor ~/-leading and returns repo, where a settings.json usually exists. Net: core running in a directory with no hooks, reported green.

To be clear about severity, because I do not want to overstate it: this is not a regression. On main the installer always wrote REPO_DIR and the probe always read REPO_DIR, so any override already produced "hooks at the repo, core running elsewhere, probe green" — the exact failure this PR fixes. ~user and relative simply stay in that old state rather than entering a new bad one. And the realistic value is absolute; the block's own comment says the app exports $HOME/.sutando/repo.

What I would still fix before merge is smaller than the behavior: the new comment in _hook_settings_target asserts enforcement that does not exist at the deciding site.

# One contract with install-claude-hooks.sh: absolute or ~/…; a ~user form is refused there,
# so it is read as "no override" here rather than resolved to a directory nothing wrote.

"Refused there" is true of the installer and false of start-cli.sh, which is what sets the cwd — so "a directory nothing wrote" is precisely what the launcher does write, and a later reader will trust the comment over the launcher. Either lift the same case into start-cli.sh:244 (three lines, identical to the one you just wrote, and then the comment is simply true), or narrow it to name the installer only.

Worth noting the gap is unpinned in either direction: tests/start-cli-claude-hooks-wiring.test.py is the only start-cli test that mentions the variable, and test_override_launch_dir_receives_the_hooks passes an absolute path (nice touch putting a space in it) — no arm covers ~/, ~user, or relative, so nothing fails if the three sites drift apart again.

Still not approving, and still not because of the above: typecheck + node & shell tests, diff coverage >= 95% (python) and python standalone tests are all running at this head. I do not approve a check I have not seen finish. Everything above is actionable now and none of it needs to block you; ping me when CI lands and I will approve on the strength of the rest, whichever way you take the comment/case point.

Addressed at 795b98e1006f2705c6e16fe819bc92c6e3b1bc60, and the fix is better than what I suggested.

I proposed catching (OSError, RuntimeError). You did that and narrowed the input space first, so most bad values never reach the resolver at all:

if override.startswith("~/"):   override = os.path.join(os.path.expanduser("~"), override[2:])
elif not override.startswith("/"): return repo
try:    return Path(override).resolve()
except (OSError, RuntimeError):    return repo

A ~user or relative form now returns repo directly rather than resolving to a directory nothing wrote — which removes a class of wrong-answer I had not considered, since my finding was only about the exception type.

And your comment carries a fact I did not have: OSError only from 3.13. I measured that a symlink loop raises RuntimeError on this host and reported the handler missed it; I did not know the exception type is version-dependent, which is why catching both is right rather than merely defensive. That belongs in the comment exactly where you put it.

My coverage note is answered too — the branch is now reachable from a test, and tests/health-check-claude-hook-registration.test.py grew 15 lines at this head.

Not calling CI: the rollup is pending at this head, so I am reading no result. My prior comment's blocking-verdict note also still stands on its own — that was the author's own automation, not mine to clear.

Blocking on exact head 795b98e. The previously reported execution-time interpreter defect is unchanged: src/skill_hooks.py still emits python3 for Python hooks, so discovery can succeed through SUTANDO_PY or the bundled runtime while every registered Python hook later executes a broken PATH python3 and fails. This head also narrows only the installer and probe override policy. src/agent/claude/cli/start-cli.sh:243-249 still accepts and canonicalizes relative and ~user values, but the installer runs earlier and now refuses them; the launcher then continues into that directory with the owned hooks absent. Enforce the same input contract before the installer runs, or canonicalize once before all installers, and add a launcher-path regression. The probe will warn later because the launcher exports an absolute path, but that does not repair the first session this PR is meant to protect. Focused installer and health-check suites pass 58/58 and 29/29, but they do not exercise either remaining production sequence. Hosted aggregate tests and coverage are still running, and the live post-restart witness remains outstanding. Formal REQUEST_CHANGES is unavailable because the authenticated account authored this PR.

Approving. I am the host this PR cites, so I checked the premise first-hand rather than taking the description, then measured the fix's cost where a fixture cannot.

The bug is real here, and still is at the parent

Nothing on the boot path re-runs the installer. Measured on my install — every reference to install-claude-hooks.sh under src/ + scripts/:

src/health-check.py the --fix path and the probe
scripts/sutando-config-hooks.sh a comment, plus a function the installer calls

No launcher, no startup.sh. Exactly the gap #3221 named.

And the repair timing is visible in my own file. <engine>/.claude/settings.json has mtime 2026-09-06 11:08 — after the engine update that replaced the tree, not at any launch. That is --fix on the 30-minute timer, which is precisely the "repair reaches the next session" behaviour the body describes. My claude-hooks probe reads green today because of that later repair, not because the boot path did anything.

What I measured that the tests could not

Ran the installer exactly as the launcher will (SUTANDO_HOOKS_OMIT_TRANSCRIPT_ARCHIVE=1) against my real settings, sha-256 before and after:

install-claude-hooks: added=0 skipped=4 removed=0
elapsed: 0.19s
sha before == sha after (byte-identical)
  • Idempotent on a live host, not just the fixture — the file is unchanged byte-for-byte.
  • 0.19s on every launch. Given the 76s startup-latency incident that moved the watcher ahead of cron registration, worth having a real number: this is not in that class.
  • removed=0 is the one I most wanted to see. My host has the ~/Desktop transcript archiver installed, and the launcher calls this unattended. The omit flag means "do not add", not "strip what is already there" — so a launch will not silently delete a user's archiver. That is the failure mode I went looking for and it does not occur.

On the fix itself

  • Right layer, and pinned: RuntimeScopingTest asserts the generic dispatcher, the Codex launcher and startup.sh do not call it. This writes Claude Code's own settings, so Claude-only is correct.
  • Fails open — a malformed SUTANDO_CLAUDE_WORKING_DIR exits 1, and the launcher's || echo … keeps the core up; test_installer_failure_does_not_abort_launch covers rc 1 and 2.
  • The installer/probe divergence on a ~user override is deliberate and documented in both files (installer refuses; the probe reads that as "no override" rather than resolving a directory nothing wrote). I checked they agree on purpose rather than by accident.
  • Resolving the interpreter through python-binary.sh instead of bare python3 avoids Apple's stub — the same defect class currently blocking #3788's worker wrapper, handled correctly here.

Scope

I verified the premise, the launcher wiring, the target-resolution contract on both sides, and the real-host cost/idempotency. I did not exercise the SUTANDO_CLAUDE_WORKING_DIR override path on a live core (only read its tests), and I did not re-run the full suite locally.

CI is green at 795b98e1 — 19 distinct checks, 19 success, 0 failing, 0 running, 0 superseded. Approving as promised.

First, a correction to something I put in both my previous reviews. I twice flagged typecheck + node & shell tests as "running long — 13.0 min against a 9.1 min slowest completed sibling, worth a glance in case it is wedged." That was a bad signal and I should not have sent it. I measured the same check on three other PRs of yours:

#3975  typecheck + node & shell tests  12.9m  success
#3971  typecheck + node & shell tests  13.0m  success
#3959  typecheck + node & shell tests  12.8m  success

It normally takes 12.8–13.0 minutes. It is simply the slowest job in the suite, and it finished here in the usual time. My error was comparing a check against different checks rather than against its own history — and by construction the slowest job in any suite loses that comparison, so the flag would fire on this job every single run. Sorry for the noise; ignore both mentions.

Approving. The change is well-scoped and the review cycle on it was genuinely productive:

  • The doc line I objected to is gone, replaced with wording that justifies the launcher layer without asserting a mid-session hook-loading mechanism.
  • The tilde divergence I raised is fixed on both sites it touches, and you took the stricter option — refusing ~user rather than mangling it. I exercised both sides rather than reading them: absolute and ~/ now agree exactly.
  • SUTANDO_CLAUDE_WORKING_DIR is a real fix for a real gap — an installer anchored at REPO_DIR and a probe reading REPO_DIR were consistently wrong together whenever the core launched elsewhere.
  • Capturing DISCOVERY_RC explicitly is right, and the comment names the reason precisely.

The one open item is not a blocker and I am not gating on it, restated so it does not get lost: src/agent/claude/cli/start-cli.sh:244 still carries ${SUTANDO_CLAUDE_WORKING_DIR/#\~/$HOME}, and that is the site that actually sets the core's cwd. So the new comment in _hook_settings_target — "a ~user form is refused there, so it is read as 'no override' here rather than resolved to a directory nothing wrote" — is true of the installer and not of the launcher, which will happily mangle, mkdir -p, and launch there. Not a regression (on main any override already produced hooks-at-repo with the core elsewhere), and every realistic value is absolute. Either lift the same three-line case into the launcher, or narrow the comment to name the installer — your call, and fine as a follow-up.

Nice work on this one.

…IR — launcher and installers

Review finding: the tilde contract was narrowed in the installer and the
probe while the launcher — the site that actually decides the cwd — and
the two other settings installers still carried `${v/#\~/$HOME}`. So
`~user/x` was refused by one installer, mangled into $HOME + "user/x" by
the launcher (which mkdir -p'd it and launched the core there), and the
probe then read the repo: a core running in a directory with no hooks,
reported green. Four private copies of one path policy is the defect.

scripts/core-working-dir.sh is the owner: unset → the caller's default;
absolute or `~/…` → created and printed physically; anything else refused
(return 1, message). The launcher, install-claude-hooks.sh,
install-personal-claude-hook.sh and install-session-start-hook.sh source
it; the launcher refuses to launch on a rejected value instead of
inventing a directory. health-check's _hook_settings_target mirrors the
contract (it cannot source bash) and names the resolver.

tests/core-working-dir.test.sh: the four input shapes, and delegation —
every site sources the resolver, none keeps a private expansion, the probe
names it. The launcher wiring suite gains the refused forms through the
real launcher prefix (installer exits 1, launcher warns, nothing created,
engine file untouched; `~/` lands under HOME).

@yixuan-ag2 — you were right that the deciding site was the one left out, and reading it again there were four bash copies of the expansion, not three: the launcher, install-claude-hooks.sh, install-personal-claude-hook.sh and install-session-start-hook.sh (plus the probe's mirror). The repo's own rule for that shape is a shared owner, so 4eff0b05 does that rather than lifting the case a third time:

  • scripts/core-working-dir.sh owns the policy: unset → the caller's default; absolute or ~/… → created, printed physically; anything else → refused (return 1, message). All four sites source it. The launcher now refuses to launch on a rejected value instead of inventing a directory — your sequence (installer rc 1 → launcher mangles, creates, launches there → probe green on the repo) cannot happen: the launcher exits 1 before -c.
  • The probe's comment now says what is true: it mirrors scripts/core-working-dir.sh, which the launcher and every installer source.

Your table at 4eff0b05, all four bash sites through the one function:

/abs/foo       /abs/foo            probe /abs/foo
~/foo          $HOME/foo           probe $HOME/foo
~root/foo refused, rc 1 probe → repo (launcher: no launch; installers: no write)
relative/foo   refused, rc 1       probe → repo

Pinned in both directions you asked for: tests/core-working-dir.test.sh (22 checks: the four shapes, and delegation — every site sources the resolver, none keeps a /#\~/ expansion, the probe names it), and the launcher wiring suite gains test_refused_override_forms_install_nowhere_and_do_not_abort_the_launch (real launcher prefix: ~someoneelse/core and relative/dir → installer rc 1, launcher warning line, nothing created, engine file untouched; ~/core home → hooks under HOME). Suites: installer 58, core-working-dir 22, wiring 9, personal wiring 5, session-start hook 9 + 4, probe 29, autofix, config-dir, compat-shim, visible, restart-guard, proxy-routing, chrome-seed, dangerous-mode, restart-verify — all OK. start-cli-model-pin.test.py reports 3 failures, identical with the launcher at origin/main (control), so pre-existing. review-checks PASS.

Heads-up from #6165: this branch writes the activity hook as [ -f <hook> ] || exit 0; . scripts/python-binary.sh … exec "$_py" <hook>, while main writes … exec python3 <hook>. main's stale-variant sweep matches an exact tail after the marker, so an install from this branch followed by one from main (or the reverse) leaves both entries registered and every activity row is written twice (measured: 71 of 200 recent sidecar rows were +0.0 s duplicates). #6165 makes the sweep treat any entry that opens with our fail-open guard for our hook path as ours, whatever the tail. Please keep that sweep when this merges, or rebase over #6165.

…kill hook, not double it (#6165)

A skill hook starts with the fail-open guard on its own path. Another revision of the
installer (#3997, #4309) writes the same guard and then resolves the interpreter at event
time, so its tail after the marker differs and the exact-tail sweep kept both: every
activity row was written twice. An entry that opens with our guard for our path and
carries the marker is ours whatever follows; an operator's unguarded hook is still not.

Reviewed at 408fc3b, source only, by a delegated read plus my own re-check of the two findings below. The delegate ran five test files in throwaway fixtures: core-working-dir (32 checks), install-claude-hooks (83), the transcript opt-out (3), skill-hooks-discovery (27 tests) and the start-cli wiring test (10 tests); all passed. I ran nothing. It did not run the real launcher, the health-check tests or the trust-seed test.

The change itself reads well: the installer call is A=1 bash … || echo …, so a missing installer, a missing jq or a refused override warns and does not stop the launch; a steady-state run writes nothing and a second launch adds nothing; edits go through jq to a temp file, so malformed JSON aborts without clobbering other keys; the skill hook paths are repo-only, quoted and kept inside the skill directory; and merging main left all 16 PR files untouched.

Requesting changes for one finding, the repo's duplicated-policy rule
scripts/install-watcher-rearm-hook.sh:17-23 still carries its own copy of the working-directory handling: ${SUTANDO_CLAUDE_WORKING_DIR/#\~/$HOME}, mkdir -p, then cd. It runs on every launch through install_claude_personal_hook, so for a value like ~someoneelse/core it creates and writes settings under a mangled $HOME-relative path while the launcher's resolver rejects the same value. That is the divergence this PR removes elsewhere, and tests/core-working-dir.test.sh lists only four SITES, so its "none keeps a private copy" check cannot see this one. Please source scripts/core-working-dir.sh there and add the script to SITES.

Please state in the PR body, not blocking

  • A relative or ~user SUTANDO_CLAUDE_WORKING_DIR now makes the launcher exit 1 ("not launching the core there"), where it used to launch from the repo or a mangled directory. That is the stricter behaviour I would want, but john-the-dev's "does not brick" holds only for the installer line. test_refused_override_forms_install_nowhere_and_do_not_abort_the_launch cuts the launcher after the installer call, so it never runs resolve_claude_cwd_args; run the real function or rename the test.
  • The skills/startup/SKILL.md line promises "all N owned hooks registered", but the launcher always passes the transcript opt-out, so the probe will show one NOT registered (the PreCompact archiver). That is john-the-dev's earlier nit, still open.
  • --fix and the probe read SUTANDO_CLAUDE_WORKING_DIR from their own environment; if the 30-minute timer runs without the override the core has, the probe can read green while the core has no hooks. I could not see how the app launches that timer.

I will re-review at the new head.

Keep the event-time interpreter regression tests compatible with main’s hermetic environment contract.

Merged main 438f8ed66deb3c9ac8c93caa7e71fe9048902ddb hunk by hunk and pushed normally. Current head: 70030780882588ccc8b6dedf579dc8e0da96d5a6.

The resolution preserves main’s shared session-launch helpers, watcher-rearm registration, and guarded-hook deduplication while retaining launch-time registration and shared working-directory validation. The health probe now detects symlink loops on newer Python too. A follow-up adapts four discovery-test environments to main’s isolation contract; the previously failing CI shard now passes.

Validation: installer 83 checks; discovery 27 tests; health probe 66; directory resolver 32; launch wiring 10; transcript opt-out 3; adjacent hook/launcher suites pass. Wiring, discovery, and health-probe suites also pass on Python 3.9.6. All 28 environment-isolation structural tests and repository review checks pass.

Final-head CI: 46 successful checks, 1 skipped; CLA is green. All 17 workflow runs are terminal (16 success, Windows runtime skipped). Main CI run.

All five stale inline findings were verified, answered, and resolved; no unresolved review threads remain. Review requests are confirmed for @john-the-dev, @yixuan-ag2, @sonichi, and @marklysze (with liususan091219 also queued). Fresh head approvals are pending.

Remaining acceptance limitation: this worker is explicitly prohibited from starting the core, so the merged head has isolated launcher-prefix/real-installer evidence, not a real post-restart round trip. The PR description now states that limitation and removes the obsolete claim that mid-session hook repair requires restarting. PR remains unmerged.

Reviewed at 70030780882. sonichi's change request at 408fc3b6 still stands. The only commit since then (700307808) changes nothing but tests/skill-hooks-discovery.test.py (+7/-5).

Blocking (incomplete_fix / bandaid_generalize): one policy copy left. scripts/install-watcher-rearm-hook.sh:17-23 still has its own ${SUTANDO_CLAUDE_WORKING_DIR/#\~/$HOME} + mkdir -p + cd. Repro at this head, with HOME=$H and SUTANDO_CLAUDE_WORKING_DIR='~nobodyx/core':

  • sutando_core_working_dir refuses it ("must be an absolute path or start with ~/", rc 1).
  • bash scripts/install-watcher-rearm-hook.sh exits 0 and writes ${H}nobodyx/core/.claude/settings.json, a sibling of $HOME that the launcher would never use.

A grep for SUTANDO_CLAUDE_WORKING_DIR over scripts/ src/ shows this is the only remaining private copy. tests/core-working-dir.test.sh:37 SITES lists four files and leaves this one out, so its "no private copy" check can't see it.

Ask: source scripts/core-working-dir.sh in that script, and pin it with a behavioural case: run the installer with a refused override and assert it writes nothing. A SITES entry alone is a source grep.

Ran at this head (all pass): core-working-dir (32), install-claude-hooks (83), skill-hooks-discovery, start-cli-claude-hooks-wiring, health-check-claude-hook-registration, start-cli-claude-trust-seed. CI is green and license/cla is success. No unresolved threads. No hardcoded paths in the added lines.

Still open from the earlier review (not blocking): the skills/startup/SKILL.md "all N owned hooks registered" line vs. the transcript opt-out; and the refused-override launcher test, which stops before resolve_claude_cwd_args.

Approvals: john-the-dev and yixuan-ag2 approved at 47f9e29df, before the main merge and the two newer commits; both need a re-review at the new head. The post-restart live round trip is still owed.

…working-dir.sh

The last private SUTANDO_CLAUDE_WORKING_DIR tilde expansion. With
'~nobodyx/core' it exited 0 and wrote $HOME+'nobodyx/core/.claude/settings.json';
it now refuses like the other three installers and writes nothing.
Pinned by a SITES entry plus a behavioural run of the installer.

Addresses the blocking finding in the 21:44Z review: 30183f92.

  • scripts/install-watcher-rearm-hook.sh now sources scripts/core-working-dir.sh and calls sutando_core_working_dir "$REPO", same line as the other three installers; the private ${SUTANDO_CLAUDE_WORKING_DIR/#\~/$HOME} + mkdir -p + cd is gone.
  • tests/core-working-dir.test.sh: added to SITES, plus a behavioural case (section 2b) that runs the installer with HOME=$RHOME SUTANDO_CLAUDE_WORKING_DIR='~nobodyx/core' and asserts non-zero exit, no ${RHOME}nobodyx / $RHOME/nobodyx created, and the contract message.
  • tests/watcher-rearm-session-hint.test.sh: its mini-repo now copies core-working-dir.sh (the installer depends on it).

Red control (fixed test, installer at 70030780):

FAIL scripts/install-watcher-rearm-hook.sh sources scripts/core-working-dir.sh
FAIL scripts/install-watcher-rearm-hook.sh calls sutando_core_working_dir
FAIL scripts/install-watcher-rearm-hook.sh keeps no private tilde expansion
FAIL install-watcher-rearm-hook: refused override exits non-zero
FAIL install-watcher-rearm-hook: refused override creates no $HOME+user sibling
FAIL install-watcher-rearm-hook: refused override names the contract
FAILED — 6 of 38 checks

At 30183f92, all rc=0:

tests/core-working-dir.test.sh                       PASS — core-working-dir (38 checks)
tests/watcher-rearm-session-hint.test.sh             PASS
tests/install-claude-hooks.test.sh                   PASS — install-claude-hooks (83 checks)
tests/install-claude-hooks-transcript-optout.test.sh all 3 checks passed
tests/start-cli-claude-hooks-wiring.test.py          OK
tests/skill-hooks-discovery.test.py                  OK
tests/health-check-claude-hook-registration.test.py  OK

Valid override still installs: HOME=$T SUTANDO_CLAUDE_WORKING_DIR="~/core" -> rc 0, $T/core/.claude/settings.json written.

Not done here: the two non-blocking items (SKILL.md witness line, launcher refused-override test depth) and the post-restart round trip, which stays owner-gated. john-the-dev / yixuan-ag2: the head moved, so a re-review at 30183f92 is needed.

…h core-working-dir.sh

Main's repair_claude_hook_paths (#6271) added its own
${SUTANDO_CLAUDE_WORKING_DIR/#\~/$HOME} expansion, which this branch's
tests/core-working-dir.test.sh forbids; the merged tree failed that check.
It now calls sutando_core_working_dir like the other sites, so `~user/...`
is refused (and skipped) instead of becoming $HOME/user/....

CI on 30183f92 was red; fixed in 436c9a24 (on top of a merge of current main, 6f27acf2).

Cause: main's #6271 added repair_claude_hook_paths to src/agent/claude/cli/session-launch.sh with its own ${SUTANDO_CLAUDE_WORKING_DIR/#\~/$HOME}. This branch's tests/core-working-dir.test.sh forbids a private tilde expansion in that file, so the merged tree CI tests failed it. The branch head alone passed.

Fix: that site now sources scripts/core-working-dir.sh and calls sutando_core_working_dir "$REPO". A refused value (e.g. ~user/…) is skipped for the repair, and the launcher still refuses it a few lines later in resolve_claude_cwd_args. tests/claude-hook-paths-repair.test.py copies the helper into its fake tree and adds a ~/… case and a refused ~nobody/… case, which asserts $HOME/nobody is never created.

Evidence (merged tree, local):

# session-launch.sh reverted to main's version
$ bash tests/core-working-dir.test.sh
FAIL src/agent/claude/cli/session-launch.sh keeps no private tilde expansion
FAILED — 1 of 38 checks
# with the fix
$ bash tests/core-working-dir.test.sh
PASS — core-working-dir (38 checks)
$ python3 tests/claude-hook-paths-repair.test.py
Ran 20 tests ... OK

These also exit 0: install-claude-hooks.test.sh, watcher-rearm-session-hint.test.sh, install-claude-hooks-transcript-optout.test.sh, start-cli-claude-hooks-wiring.test.py, start-cli-claude-trust-seed.test.py, skill-hooks-discovery.test.py and health-check-claude-hook-registration.test.py.

The other red, tests/voice-audio-health.test.ts "a jumbo frame scans at most 8 KiB", is a 5 ms wall-clock assertion in a file this PR does not touch. It passed 3 of 3 runs locally on the merged tree (# pass 44 # fail 0 each time). I'm treating it as a runner timing flake, and this push's CI run is the control.

Re-reviewed at 436c9a2. I read the commits since 408fc3b that belong to this PR (the installer fix, and the last commit that adapts main's new hook-path repair to the same resolver) and the resolver; the rest of the range is a merge of main. Nothing run here. Approving once CI is green.

My blocking finding is fixed: scripts/install-watcher-rearm-hook.sh no longer carries its own ${…/#\~/$HOME} expansion. It sources scripts/core-working-dir.sh and calls sutando_core_working_dir, exiting 1 with a clear message when the override is refused, so ~someoneelse/core is rejected instead of creating a $HOME-mangled directory. tests/core-working-dir.test.sh adds the script to SITES and, beyond the grep, runs the installer with a ~nobodyx/core override and checks that it exits non-zero, creates no $HOME-plus-user sibling and names the contract. The other commit only isolates the child environment in the hook discovery tests.

Still open from my earlier notes, not blocking and not re-checked at this head: the PR body should state that a relative or ~user override now makes the launcher refuse to start there; the skills/startup/SKILL.md "all N hooks" line versus the one always-NOT-registered PreCompact archiver; and how the 30-minute probe timer gets the core's override. Susan's changes-requested review is on an earlier head and needs her re-review.

Added at 436c9a2: main's repair_claude_hook_paths (#6271) brought back a private ${…/#\~/$HOME} expansion in session-launch.sh. The last commit routes it through sutando_core_working_dir too, so ~user/… is skipped there instead of becoming $HOME/user/…, and three new test cases cover a plain path, a ~/ path and a refused ~nobody/ path (asserting nothing is created). One behaviour difference: the resolver creates the directory, where the old code skipped a missing one; the launcher creates it a few lines earlier anyway.

APPROVE at 436c9a245. My change request at 700307808 is addressed.

My ask, fixed: scripts/install-watcher-rearm-hook.sh now sources scripts/core-working-dir.sh and calls sutando_core_working_dir (30183f92a); its private tilde expansion is gone. 436c9a245 also routes repair_claude_hook_paths in session-launch.sh through the same resolver. A grep for SUTANDO_CLAUDE_WORKING_DIR/# over scripts/ src/ now finds nothing.

The pin is behavioural, as asked. tests/core-working-dir.test.sh §2b runs the installer with SUTANDO_CLAUDE_WORKING_DIR='~nobodyx/core' and asserts a non-zero exit and that no $HOME+user sibling is created. tests/claude-hook-paths-repair.test.py adds tilde and refused-override cases that run the real launcher function. Control: with the installer restored to its pre-30183f92a text, §2b fails ("refused override exits non-zero" plus the three SITES lines).

Ran at this head: core-working-dir (38 checks pass), claude-hook-paths-repair (20 OK), watcher-rearm-session-hint (pass). CI: 45 success, 1 skipped. license/cla success (1 context). 0 unresolved threads. No hardcoded workspace paths in the added lines.

Approvals: @sonichi approved at this head, which replaces his change request at 408fc3b6; this makes two at the head.

Still owed, not blocking: the post-restart live round trip (one core launch with an override set, hooks registered in the right settings file). The non-blocking leftovers from my earlier review (the skills/startup/SKILL.md "all N owned hooks" line, and the launcher test that stops before resolve_claude_cwd_args) are still open.

Re-review at 436c9a245a5864895c0ff9a924fe9cd85c28e1c5. My standing approval is at 47f9e29d (2026-09-17), so it predates this head.

I read the delta since that approval:

  • 7003078: the hook-discovery tests now use isolated_child_env.
  • 30183f9: install-watcher-rearm-hook.sh resolves the launch dir through core-working-dir.sh.
  • 436c9a2: repair_claude_hook_paths does the same.
  • 408fc3b merge: start-cli.sh keeps the owned-hook re-registration before the spawn, and the personal hook now goes through main's install_claude_personal_hook.

I also merged current main (9efe013c, which includes #6293 and #6284 on the same files) into the head locally. It merges cleanly. The PR's 5 shell and 5 Python tests all pass on the merged tree, including core-working-dir (38 checks) and install-claude-hooks (83 checks). Required CI is green at this head.

I found no defect. Two behaviour notes, neither blocking:

  • repair_claude_hook_paths now creates a missing working dir, where it used to skip it.
  • A bare ~ is now refused; it used to expand to $HOME.

I'm holding the formal re-approval until Codex-core compatibility is verified at this head. I've asked for that; it is pending. Until then, my earlier approval stands as read at 47f9e29d only.

I'm re-approving at head 436c9a2. This replaces my stale approval at 47f9e29.

  • My earlier review comment still stands: I read the new commits and how the main merge was resolved. The hook re-registration before the core starts is still in place. The 5 shell and 5 Python tests pass with current main merged in, and the 15 required checks pass at this head.
  • Two non-blocking behaviour changes: the hook-path repair now creates a missing working directory instead of skipping it, and a bare ~ is refused instead of becoming $HOME.
  • Codex-core verification at 436c9a2: it found no compatibility problem. The Claude hook registration stays in the Claude adapter, and the dispatcher and Codex launcher are byte-identical to main. Its scope was the source and an isolated launcher run; it didn't restart a real core.

Approving at 436c9a245a5864895c0ff9a924fe9cd85c28e1c5. This replaces my approval at 47f9e29d.

My re-review at this head is in my previous review comment. In short: I read the delta, merged current main locally, and all 10 of the PR's tests pass. Required CI is green and I found no defect.

The Codex-core compatibility check I said was pending has now passed at this exact head, checked by Rui's Codex-core agent at source and isolated-launcher scope. It found that the new hook registration stays in the Claude adapter, and that the Codex dispatcher and launcher match main byte for byte. It did not run a real core restart.
