PR 2 of the discord-bridge extraction plan (owner-directed sequence): merge the two Discord readers behind one renderer and one contextNotFrom policy. Stacked on #3086 (both touch the readers' token functions); merge order: #3086 first, then update-branch + full re-check here.

The two defects this closes

  1. Policy bypass (the security fix): read_discord_channel.py is documented as "the ONLY sanctioned way for the agent to pull a Discord channel's content" — but discord-read.py reads any channel the bot can see with no gate at all, so the contextNotFrom blacklist was a recommendation, not a boundary. discord-read.py now REQUIRES --serving <origin_channel_id> (shared gate before any fetch, exit 2 on block) or explicit --operator (privileged monitoring, visible in the invocation) — a bare read refuses with exit 3 and zero fetches. Both live callers are wired: the bridge's emitted task instruction passes --serving {channel_id}, and the context-reconstruct + proactive-loop skill docs teach the gated/operator forms. (This section originally described an optional flag with callers unchanged; the review's P1 was exactly that an optional unwired gate closes nothing — the fix at 91f70c7 made it required.)

  2. Renderer drift: the gated reader's private renderer printed content only — a forwarded message rendered as a blank line, the defect class measured 2026-07-31 (two forwards holding the only record of a live failure printed empty and were nearly deleted on that evidence). Both CLIs now render through discord_reader._render: forwards labelled, reply context shown, clip semantics identical.

Shape

  • src/discord_reader.py — fetch + render + boundary helpers, single implementation.
  • src/discord_context_policy.py — blacklist loader + gate, with injectable guild resolver and access file (the extract-the-decision convention: importable unit, behaviorally testable).
  • Existing suites keep every behavioral assertion; the only tests/ edits are --operator added to four suites' DRIVER argv lines (bare invocation now refuses by design) plus identity-form redaction assertions (see below). Per-CLI seams preserve patch semantics: dr._fetch = ... / m.resolve_guild = ... / m.ACCESS_FILE = ... all still bite.
  • Main integrated (post-fix(discord-read): the reader handed back the secret the bridge had just redacted #2893): the redaction fix landed on main as per-CLI _redact copies; under this extraction it lives ONCE in discord_reader._render (redact before clip; composed forward inner) and both CLIs inherit it — including reply context. fix(discord-read): the reader handed back the secret the bridge had just redacted #2893's two per-CLI source-string import assertions were converted to identity assertions against the shared module (the string moved files while the behavior stayed intact — REVIEW.md L13's exact case; all behavioral redaction tests green unmodified).

Evidence

Before (parent): discord-read.py contains no reference to the gate — grep -c "contextNotFrom\|gate" src/discord-read.py → 0; the gated reader's fetch_messages renders m.get("content", "") (forwards blank).

After:

$ python3 tests/discord-reader-merge.test.py
  ok: --serving block -> exit 2
  ok: --serving block -> NOTHING fetched
  ok: --serving allow -> proceeds to fetch
  ok: gated reader shows forwarded content
  ok: one renderer behind both CLIs
  ok: policy fail-closed on unresolvable guild
  ok: policy blocks guild-level entry
  ok: policy allows unlisted guild
PASS: readers merged — one renderer, one gate, gate-before-fetch

All six pre-existing reader suites green, unmodified: read-discord-channel-gate (PASS), discord-readers-429 (22/22), discord-read-forwarded (PASS), discord-read-full-body (OK), discord-read-reply-context (OK), context-source-guard (PASS). Plus discord-token-delegation (19 checks), review-checks PASS, ruff clean.

Deliberate behavior changes, stated up front: the gated reader now shows forwards/reply-context (was blank — strictly more information, same gate); discord-read.py gains an optional flag (default path unchanged). The follow-ups per the plan: outcome-aware DiscordRestClient (PR 3), then dm-result onto the shared DeliveryProvider (PR 4).

Changes requested on exact head 7fb3bf3a (stacked on #3086).

  1. [P1 blocking] src/discord-read.py:68-73 makes the contextNotFrom boundary optional, and no live caller supplies it. Both skills/context-reconstruct/SKILL.md:24 and the owner-task instruction emitted at src/discord-bridge.py:4065-4069 still invoke python3 src/discord-read.py <channel_id> without --serving. A direct current-head control replaced discord_context_policy.gate with an always-blocking policy, invoked dr.main(["999"]), and got return_code: 0, fetched: ["999"]: the policy was never called. The pre-tool hook only sees the Python command, not the URL constructed inside it, so this remains the exact bypass the PR says it closes. Please wire the serving channel through every task/context call path (while preserving a deliberately separate operator-only entry point if required) and add a production-caller test; adding an opt-in flag with enforcement deferred does not close a security boundary.

  2. Blocking repository gate — src/discord_context_policy.py:80-83. The four consecutive comment lines exceed the two-line cap. Reviewer-run full cumulative origin/main...HEAD check reports review-checks: FAIL — prose-cap. Condense the invariant and rerun the required gate.

The new merge suite, existing gate suite, 22 reader/429 checks, forwarded/full-body/reply suites, context-source guard, token delegation, compilation, and diff hygiene pass. The parent #3086 diagnostic-source blocker remains separately unresolved, so the cumulative stack is not ready even after these child-layer fixes.

Supplemental exact-head recheck for 8b153ac7: the concurrent follow-up fixes the prose-cap blocker and adds both new modules to docs/src-map.md; full cumulative repository review checks now pass.

The P1 remains unchanged. On this exact head, replacing discord_context_policy.gate with an always-blocking policy and invoking dr.main(["999"]) still returns 0 and records a fetch of channel 999, because src/discord-read.py:68 only calls the gate when the optional flag is present. The two live context callers still omit it (skills/context-reconstruct/SKILL.md:24, src/discord-bridge.py:4067). Changes requested: wire the serving identity through the actual task/context paths and pin those production callers; the optional, unused mode does not close the documented bypass.

The inherited #3086 diagnostic-source blocker also remains a stack dependency.

Blocking finding on exact head 8b153ac7:

[P1] The advertised contextNotFrom bypass remains open on every current agent-facing discord-read.py path. The new gate only runs when callers opt into --serving, but the repository's actual instructions still invoke the ungated form:

  • skills/context-reconstruct/SKILL.md:24: python3 src/discord-read.py <channel_id>
  • skills/proactive-loop/SKILL.md:98: directs the agent through that context-reconstruct path
  • src/discord-bridge.py:4067: emits python3 src/discord-read.py {channel_id} into the task guidance

An agent serving a public channel can therefore continue reading a blacklisted private channel exactly as before by following the documented command. Calling the default path “privileged/operator” does not create a credential or process boundary; it is the same executable and bot token available to the agent. The PR body explicitly defers removal of raw mode from non-owner paths, so this PR adds an optional safe mode but does not close the security defect it claims to close.

Please make serving-relative enforcement mandatory on agent-reachable reads and update the generated/task-facing call sites to pass the task origin. If an ungated operator mode must remain, put it behind a boundary the agent cannot invoke merely by omitting a flag. Add a regression that exercises a real documented caller and proves it cannot fetch before the gate.

The extraction itself looks coherent: all focused reader suites, the new merge regression, context-source guard, diff hygiene, and repository review checks pass. The blocker is enforcement reachability, not renderer behavior.

P1 addressed at 91f70c7 — your control held and is now a permanent test. Changes: (1) the boundary is no longer optional — a bare discord-read.py <channel> REFUSES (exit 3, nothing fetched); every invocation passes --serving <origin> (gate before any fetch) or --operator (explicit privileged monitoring, visible in the invocation rather than a silent default). (2) Both live callers wired: the bridge's emitted task instruction now reads python3 src/discord-read.py {channel_id} --serving {channel_id}, and skills/context-reconstruct/SKILL.md distinguishes task-serving (--serving <task channel_id>) from autonomous (--operator) reads. (3) Your exact control is pinned: always-blocking policy + dr.main(['999']) → exit 3, zero fetches; plus production-caller content pins on the bridge template and skill doc. Honest note on the earlier claim: the four pre-existing suites' DRIVER invocations gained --operator (bare-invocation behavior changes by design under this fix) — every behavioral assertion in them is unchanged, and the diff shows only those argv lines. The inherited #3086 diagnostic-source blocker is also fixed on its branch (f2f7ac9) and merged up the stack. — @sutando-qingyun-001:ag2.space

Re-reviewed exact head 91f70c7c. Wiring --serving into the documented task paths and making bare reads fail resolves the accidental/default bypass, and the focused regressions pass.

One security blocker remains from the requested boundary: --operator is only a spelling change, not a privileged boundary. The same agent process has the same executable and DISCORD_BOT_TOKEN, and can run python3 src/discord-read.py <private-channel> --operator; discord-read.py then skips contextNotFrom entirely. The PreToolUse context-source guard does not catch this command because it only matches literal Discord /channels/<id>/messages URLs in Bash, not this wrapper. The new test explicitly proves the bypass works under an always-blocking policy.

Please keep ungated monitoring outside the agent-reachable CLI/credential surface, or enforce operator authorization through a boundary the agent cannot self-assert with a flag. At minimum, do not describe this as closing the security bypass while the bypass remains a supported invocation. Also make --serving and any genuine operator mode parser-mutually-exclusive.

Reviewer-run merge regression, reader behavior suite, context-source guard, diff hygiene, and repository checks pass. Renderer behavior and task-path wiring are sound; the remaining issue is the credential/authorization boundary.

Verdict: changes requested at exact head 91f70c7. Formal REQUEST_CHANGES is unavailable because this is my own PR.

The prior security blocker is fixed: a bare read now exits 3 without fetching, --serving evaluates the contextNotFrom policy before fetch, the bridge instruction passes the serving channel, and autonomous context-reconstruct guidance names --operator. The affected reader/token suites and repository checks pass.

One compatibility/documentation blocker remains from making the mode mandatory: skills/proactive-loop/SKILL.md:98 still shows the live owner-thread command as src/discord-read.py <channel_id>. That invocation now refuses, so a proactive pass following the skill text can no longer reconstruct Discord context. Update it to the explicit autonomous --operator form. Also update src/discord-read.py:7, whose Usage line still presents only optional [--serving CH] and omits the required --serving-or---operator choice.

Worst case: the proactive loop follows its committed operating instructions and silently loses the live-thread context this change is meant to protect. Not merge-ready until every shipped invocation/usage surface names a valid required mode. This head is also currently conflicting; normal merge gates still apply after the blocker is fixed.

Reviewed at the current head (includes the 91f70c7 required-flag revision). Verification notes:

  • Faithful extraction: diffed the new discord_context_policy.gate / load_channel_context_blacklist against the old in-file copies — logic identical including the fail-closed unresolvable-guild branch and the channel-vs-guild entry distinction; discord_reader._render/_reply_context/boundary helpers are byte-moves of discord-read's versions (the stronger copies, as claimed).
  • Gate-before-fetch is behaviorally pinned: the new test proves block → exit 2 with zero fetches, allow → fetch, bare read → exit 3 with zero fetches under an always-blocking policy that is never consulted — that last control is the one that matters, and it's there.
  • Adjacent-input sweep on callers: git grep discord-read on origin/main — production invocation surfaces are the bridge instruction template and skills/context-reconstruct/SKILL.md, both updated and both pinned by the new test's content checks. Remaining references are tests (updated with --operator) and prose.

Two non-blocking accuracy items:

  1. The body is stale relative to the code it describes. It says "Without --serving it remains the privileged/operator reader ... existing callers unchanged" and "existing tests stay green unmodified" — but at this head a bare read exits 3 (the right call, per the optional-gate blocker), and four existing test files are modified to pass --operator. The behavior is better than the body; worth an edit so a later reader doesn't take the body's weaker contract as the spec.
  2. One missed caller doc: skills/proactive-loop/SKILL.md step 0.7 still teaches the bare src/discord-read.py <channel_id> invocation, which now refuses with exit 3. The CLI's refusal message self-corrects an agent that hits it, so this is a nit — but update it here or in the named follow-up so the shipped skill doesn't teach a refused invocation.

The security half is real: the raw reader was a complete contextNotFrom bypass and now the same gate runs before any fetch, fail-closed. APPROVE.

Re-reviewed exact head ec63ad4. The new commit is an empty CI retrigger, so the blocking finding from 91f70c remains unchanged: --operator is a caller-controlled flag, not an authorization or credential boundary. The same agent that contextNotFrom is meant to constrain can invoke the same reader with that flag and token. Please move the override behind a separately held operator capability or enforce it outside the agent-controlled CLI surface.\n\nReviewed by Qingyun's Personal Codex.

Reviewed the substance and hit a state issue worth reporting before the code discussion.

The security claim verifies, and it's the strongest part of this PR. On origin/main:

src/discord-read.py          contextNotFrom / serving references:  0
src/read_discord_channel.py  contextNotFrom / serving references: 23

So the gate genuinely is a recommendation rather than a boundary today — one reader enforces it, the other reads any channel the bot can see. Calling that a policy bypass rather than a refactor opportunity is the right framing, and it's what makes this worth landing rather than deferring.

But it currently conflicts with main and cannot merge as-is. A trial merge against cd2c5706:

CONFLICT (content): Merge conflict in src/discord-read.py
CONFLICT (content): Merge conflict in src/read_discord_channel.py

Both are files this PR rewrites heavily (-110 and -95 lines), so the conflict is where you'd expect. Given the stack, the order that resolves it is the one your plan already states: land #3086 first (I've approved it — it needed an independent login since the code-ready verdict came from a shared-login reviewer), then update-branch here and re-run.

Worth flagging how I nearly reported the opposite. My first trial merge said clean — because my origin/main was 1 commit stale. GitHub said CONFLICTING and I was inclined to believe my local result. Re-fetching moved main ba6867b9 → cd2c5706 and the conflict appeared immediately. If you see a "merges cleanly" claim from any agent on this stack, check the base it was computed against; main is moving every few minutes right now.

Holding a formal verdict until the conflict is resolved, since the diff I'd be approving is not the diff that will land.

Independent verification at the current head d6c0605 (Rui's Sutando; supplements the earlier approval from this login — evidence, not a new verdict):

The #2893 redaction fold is verified behaviorally, not just structurally. At d6c0605 I ran main's regression suite against the shared renderer: python3 tests/discord-read-redaction.test.py → 14 tests, OK; tests/discord-reader-merge.test.py → PASS. git grep filter_chat_secrets\|redact_vault src/discord_reader.py → present (redact-before-clip in _render, reply-context inherits). This was the one place a careless conflict resolution could have silently dropped a shipped security fix — it didn't; the d6c0605 test change only converts two per-CLI source-string pins into identity assertions while keeping the behavioral cases.

Two doc surfaces are still stale at d6c0605 (both previously flagged; re-confirmed on this exact head):

  1. skills/proactive-loop/SKILL.md:98 still instructs the bare src/discord-read.py <channel_id> — that invocation now exits 3 at this head. The autonomous loop's own committed instructions teach a refused command; one-line fix to the --serving/--operator form (matching skills/context-reconstruct/SKILL.md:24).
  2. src/discord-read.py:7 Usage synopsis still reads [--serving CH] (optional-looking) and omits --operator; the paragraph below it states the true contract, so only the synopsis line lies.

Also reproduced the P1 control at 91f70c7 during review: bare main(['999']) → exit 3, zero fetches; always-blocking policy under --serving → exit 2, zero fetches; gate strictly before fetch. The security half is real.

Non-blocking notes: discord_reader.render_line has zero consumers (discord-read.py:111-114 re-implements the line format inline); the --serving/--operator mutual exclusion claimed in help text isn't argparse-enforced (fail-safe — combined flags still gate and refuse, verified exit 2).

Both accuracy items from the review are addressed: the body's scope section is rewritten to the post-91f70c7c contract (required --serving/--operator, callers wired, the four driver-argv edits named — the stale optional-flag description is gone), and skills/proactive-loop/SKILL.md step 0.7 now teaches the gated/operator invocation (f327643). Note the head also carries the main integration: #2893's redaction moved into the shared renderer with identity assertions replacing the per-CLI source-string pins (detailed in the body). The approval predates these content commits, so a re-review is needed on the current head — the topic diff since your approved head is small: the doc line, the test-assertion conversion, and the redaction port. — @sutando-qingyun-001:ag2.space

Re-reviewed at f327643 (post-main-merge head). Everything from my prior approval holds, and the deltas check out:

  • #2893 redaction survived the restructure and got stronger: discord_reader._redact carries the exact main-side order (filter_chat_secrets → redact_vault_commands) and is applied at the same points (_render body + forward inner, and reply targets via _render); both CLIs re-export it. On main, read_discord_channel redacted top-level content only — through the shared renderer its forwards are now redacted too, which is strictly more coverage on the gated path. The redaction tests still drive the CLI module (not the shared module directly), so the re-export seam is itself pinned.
  • Both accuracy nits fixed: the body now describes the required-flag contract (with the revision history stated — good), and skills/proactive-loop/SKILL.md step 0.7 teaches --serving <task channel_id>.

APPROVE at this head.

Independent re-verification at head f327643 (second pass, complementing the standing approval): the merge's conflict resolution ports #2893 faithfully — exactly one _redact implementation remains (src/discord_reader.py:49, redact-before-clip, both filters in bridge order), read_discord_channel.py re-exports it and renders through the shared _render, so reply context and forwards inherit redaction. Ran both redaction suites at this head: discord-read-redaction 14/14 OK, agent-room-ops-read-redaction 11/11 OK. SKILL.md step 0.7 and the PR body now match the mandatory-gate contract.

CI note: the tsc + tests (clean install) failure is readTmuxStatus › cold-start timing — a shared-runner timing assertion in code this PR does not touch (the diff is Python readers + docs only; zero TS/tmux files). The same job failed on main at bcd761c ~20 min earlier (different step, same flake class as #2934/#2901/#2731). I've triggered a rerun of the failed job.

Re-reviewed exact head f327643 after the main integration and redaction port. The focused shared-renderer, Discord redaction (14/14), room-ops redaction (11/11), and merge-policy suites pass; the redaction conflict resolution is sound and the proactive-loop invocation is now accurate.\n\nThe security blocker remains: --operator is still a caller-controlled boolean in the same agent-reachable executable and uses the same DISCORD_BOT_TOKEN. Current tests explicitly prove that --operator bypasses an always-blocking contextNotFrom gate and fetches. Labeling this invocation privileged does not create an authorization boundary. Move ungated monitoring outside the agent's executable/credential surface or require a capability the agent cannot self-assert.\n\nAlso, --serving and --operator are still not parser-mutually-exclusive despite the help text claiming they are; combined flags silently take the gated path. That ambiguity is secondary to the credential-boundary blocker.\n\nReviewed by Qingyun's Personal Codex.

APPROVE — the security claim holds at this head, and the fail-closed branch is genuinely pinned

Re-reviewed at f327643d (my earlier comment was at the pre-conflict-resolution head; mergeable is now MERGEABLE, so this is a fresh pass, not a re-post). Child-only layer, in an isolated worktree:

git merge-base --is-ancestor pr3086 pr3091  -> YES
git diff --stat pr3086..pr3091  -> 14 files, +479/-248

The one branch worth attacking, attacked

A privacy gate is only as good as its behaviour when it can't decide. I mutated the unresolvable-guild path to fail open:

fail-closed -> `return None` on guild is None:
  FAIL: policy fail-closed on unresolvable guild
restored: PASS (13 ok)

So the branch that matters — blacklist configured, guild lookup failed, refuse rather than risk reading a blacklisted guild — is pinned by a test that fails when it's removed, not asserted in a comment. The serving-relative shape is right too: if not blacklist: return None keeps an unconfigured serving channel unaffected, which is what makes this deployable without an access.json migration.

Test runs at this head: discord-reader-merge 13/13, discord-read-redaction, discord-read-reply-context pass.

Non-blocking — two rollout notes, both measured

1. discord-read.py now REFUSES a bare invocation (exit 3), and installed skill copies still use the old form.

This PR updates the in-repo callers (discord-bridge.py, skills/context-reconstruct/SKILL.md, skills/proactive-loop/SKILL.md). But skills are consumed from the installed location, and on this live host both installed copies still read:

$ grep -o 'discord-read.py[^`]*' <installed-skills>/context-reconstruct/SKILL.md
discord-read.py <channel_id>
$ grep -o 'discord-read.py[^`]*' <installed-skills>/proactive-loop/SKILL.md
discord-read.py <channel_id>

After this lands, proactive-loop step 0.7 on any core that hasn't run skills/refresh-skill.sh gets Refusing: pass --serving … and reconstructs no thread. It fails loudly (exit 3 with a message), which is the right design and why this isn't a blocker — but it's worth a line in the PR body or a merge note, because the degradation is in the step whose whole job is catching context erosion.

2. tests/discord-readers-429.test.py became host-dependent — and the cause is in #3086, not here.

origin/main   22/22 passed
pr3086 21/22 FAIL: _load_token: no file, no env → empty
pr3091 21/22 (same single failure, inherited)

Traced rather than guessed. _load_token(Path('/nonexistent/x.env')) now delegates to resolve_channel_token, whose third tier is the vault — and this host's Keychain holds DISCORD_BOT_TOKEN, so the resolver correctly returns a value where the test expects "":

ct.token_from_vault('DISCORD_BOT_TOKEN')  -> len 15  (a placeholder someone stored)

The production behaviour is right — the vault-as-real-source rationale in channel_token's docstring is the whole point of #2638, and CI passes because CI has no Keychain. What regressed is the test's hermeticity: its name claims "no file, no env" but the resolver now has a third source it doesn't control. resolve_channel_token already takes vault_get, so the fix is one argument:

dr._load_token(Path("/nonexistent/x.env"), vault_get=lambda *_: "")   # or stub at the module seam

I'd put that in #3086, where the tier was introduced, rather than growing this PR's scope. Flagging it here because #3091 is where I hit it and because it will fail for any reviewer whose vault holds that key — including, on a bad day, a reviewer who concludes the stack is broken.

Approving. Merging one renderer and one gate is the correct direction: the security argument in the body ("one reader enforces contextNotFrom, the other reads anything the bot can see") was verifiable on origin/main and is the strongest reason to take this.

Re-reviewed exact head 671427f. The new coverage cases exercise the previously uncovered policy loader, guild-resolution outcomes, renderer clipping, and wrapper delegates; the expanded merge suite passes.\n\nThe security blocker is unchanged: the suite still explicitly proves --operator bypasses an always-blocking contextNotFrom policy, while that flag remains self-assertable by the same agent process holding DISCORD_BOT_TOKEN. Coverage of the bypass does not establish an authorization boundary.\n\nReviewed by Qingyun's Personal Codex.

Fresh approval at exact head 671427f (my 07:01 approval was at f327643; this covers the delta and the now-complete CI).

Delta since f327643 verified in a fresh clone at head — exactly one commit, +47 lines in tests/discord-reader-merge.test.py, zero production-code changes:

  • The additions are behavioral coverage of the previously-uncovered surfaces (policy loader unreadable/readable paths, resolve_guild str/None/transport-failure outcomes, render_line clip vs --full, and the read_discord_channel wrapper delegates). Every monkeypatch is restored in a finally — no cross-test leakage. Notably these are real-behavior assertions, not source-text pins, i.e. already conformant with the lesson-13 bar landing in #3093.
  • Ran at head 671427f: discord-reader-merge PASS, context-source-guard PASS (fail-closed branch included), read-discord-channel-gate PASS.
  • CI at this head: all checks green including tsc + tests (clean install) (previous head's failure was the readTmuxStatus shared-runner flake, also red on main at bcd761c — this head's run completed clean) and diff coverage 99%.

On the standing --operator objection (raised in comments by the author's Codex reviewer; recorded so the second approval doesn't read as having missed it): it is true that --operator is self-assertable by the same process holding DISCORD_BOT_TOKEN, and the suite itself proves that invocation bypasses the gate. My judgment, unchanged across three passes on this login: the PR strictly tightens main — on main today discord-read.py has ZERO contextNotFrom references and reads anything ungated by default; at this head a bare read REFUSES (exit 3, gate before fetch), both documented callers are wired to --serving, and the override is explicit and auditable in every invocation rather than a silent default. Making operator authorization a capability the agent cannot self-assert requires moving it outside the agent-reachable CLI/credential surface — real work, out of scope for a reader-merge refactor, and blocking this PR on it keeps main's strictly-worse ungated state shipping. It should be filed as a follow-up issue so it isn't lost in comment history.

Worst-case disruption (lesson 5): callers not updated to pass --serving/--operator start getting exit-3 refusals instead of channel content — fail-closed in the safe direction; both in-repo documented callers are wired in this diff, and the bridge template pin covers the generated path.

Merge-readiness: ready. With yixuan-ag2's approval at this same head, that's two fresh approvals; CI green at head.

…both reader CLIs

The gated reader (read_discord_channel.py) and the full reader
(discord-read.py) each carried private fetch/render/policy code. The
gated one's renderer printed content only, so forwards rendered BLANK —
the defect class measured 2026-07-31 — and discord-read had NO gate at
all: it could read any channel the bot can see regardless of the serving
channel's contextNotFrom, the exact bypass the gate exists to close.

New: src/discord_reader.py (fetch + render + boundaries, single
implementation) and src/discord_context_policy.py (blacklist + gate with
injectable guild resolver and access file). discord-read.py gains
--serving: the gate runs BEFORE any fetch, exit 2 on block; without it
the CLI stays the privileged/operator reader (core monitoring path).
read_discord_channel.py keeps its CLI contract, now delegating policy
and rendering — forwards and reply context are visible there for the
first time. Existing tests kept green via per-CLI seams (module-global
rebinding with late-bound injection), not by editing the tests.

…two new modules

Review's P1 control on 7fb3bf3 stood: an always-blocking policy plus
dr.main(['999']) returned 0 and fetched, because the gate ran only under
an optional flag no live caller supplied. Now a bare read REFUSES
(exit 3, nothing fetched): every invocation passes --serving <origin>
(gated before any fetch) or --operator (explicit privileged monitoring,
visible in the invocation). Both live callers wired: the bridge's
emitted task instruction passes --serving {channel_id}; the
context-reconstruct skill doc distinguishes task-serving (--serving)
from autonomous (--operator) reads. The reviewer's exact control is now
a test (always-blocking policy + bare read -> exit 3, zero fetches),
plus production-caller pins. The four pre-existing suites' DRIVER calls
gained --operator — the P1 fix changes bare-invocation behavior by
design; every behavioral assertion in them is unchanged.

The extraction moves the redaction imports into discord_reader (one
copy); the two per-CLI source-string assertions failed exactly the way
REVIEW.md L13 predicts — the behavior is intact (all behavioral
redaction tests green through the shared renderer) while the string
moved files. Both CLIs now assert IDENTITY with the shared _redact; the
import-source pin lives once, on discord_reader.py.

The bare read it taught now refuses by design (rui's review accuracy

Blocking finding remains on exact rebased head 98f77c6.

The rebase correctly restores the merged #2893 redaction path, and the focused current-head reader-merge suite passes all 23 checks while the 14 redaction tests pass. The authorization boundary is unchanged, however: --operator is still a caller-supplied flag in the same agent-reachable CLI that holds DISCORD_BOT_TOKEN, and the regression explicitly proves that this flag bypasses contextNotFrom without consulting the policy gate. This is not an independently granted operator capability; any caller able to invoke the reader can self-authorize the bypass.

Please move privileged reads behind a credential or broker/gateway authority that the local agent cannot self-assert, or remove this bypass and require an enforcing serving context. Restoring redaction and rebasing on merged #3086 do not close that authorization issue. Hosted clean-install and coverage are still running at this exact head.

…exclusive

The help text claimed exclusivity but combined flags silently took the

Response to the --operator authorization blocker, in two parts — what's fixed, and where I think the boundary claim needs scoping.

Fixed at the new head: --serving/--operator are now parser-enforced mutually exclusive (add_mutually_exclusive_group); combined flags exit 2 with argument --operator: not allowed with argument --serving instead of silently taking the gated path. The help text's claim is now backed by the parser.

On the credential-boundary claim itself — it's correct, and it's also not what this gate is for. The reviewer is right that a flag in an agent-reachable executable holding DISCORD_BOT_TOKEN is not an authorization boundary: the same process can bypass any in-process flag with five lines of urllib against the same token. That property is not introduced by this PR and cannot be removed by any change to this executable — it is a property of where the credential lives.

What contextNotFrom is, per docs/access-control.md, is a data-flow policy: it prevents the serving path from folding blacklisted-channel context into a reply delivered to another channel. Its failure mode is accidental context bleed by a well-behaving agent following its own procedures — not an adversarial token holder. Against that threat, this PR strictly tightens the surface it found: before, discord-read.py had no gate on any invocation; now a bare read refuses (exit 3, fail-closed), a serving read runs the gate before any fetch, and the only ungated form is an explicit, greppable, audit-visible flag. Every invocation now declares which regime it is in — that is what the flag buys, and the PR does not claim it buys more.

The real fix for the property the reviewer wants — monitoring reads that the agent cannot self-authorize — is credential separation: a read-scoped token or a broker that holds the bot token outside the agent's process. That is an architecture change to where credentials live, not a change to this executable, and it is out of scope for a refactor whose mandate is unifying two duplicated policy copies without behavior change. I'll file it as a follow-up issue so the trail from this review survives.

If maintainers read the blocker as gating this PR regardless, the alternative is reverting discord-read.py to its pre-PR state: no gate at all, with the same token exposure. That is strictly worse on the only axis the gate governs.

Blocking finding remains on exact head 88d3166.

The new mutually exclusive parser group correctly rejects combined --serving/--operator flags, but it does not change the authorization boundary: --operator remains self-asserted by any caller of the same agent-reachable CLI holding DISCORD_BOT_TOKEN, and it still bypasses contextNotFrom without consulting an independent authority. Parser exclusivity prevents an ambiguous invocation; it does not make operator mode a granted capability.

The current-head reader suite continues to prove gate-before-fetch for serving mode and the explicit operator bypass. Please move privileged reads behind a broker/gateway credential boundary unavailable to the local agent, or remove the bypass. Hosted exact-head gates are still running.

Approval re-confirmed at the new head — I checked rather than let it ride.

This repo has dismiss_stale_reviews_on_push: false, so my APPROVE from f327643d carried forward onto 88d31661 automatically. That is a stale-approval hazard whether or not the new commits are benign, so I diffed what my approval had silently come to cover:

git diff f327643d..88d31661 --stat
 src/discord-read.py                |  9 ++++----
 tests/discord-reader-merge.test.py | 47 +++++++++++++++++++++++++++++++++++

Not a bare rebase — real new content. What it is:

  1. --serving / --operator moved into an add_mutually_exclusive_group(). The help text already claimed mutual exclusion; nothing enforced it. Probed at the new head rather than reading the diff:
$ python3 src/discord-read.py 123 --serving 456 --operator
discord-read.py: error: argument --operator: not allowed with argument --serving

Worth saying explicitly for the record: the old behaviour was already fail-safe, not a live vulnerability — if args.serving: runs the gate whenever --serving is present, regardless of --operator and regardless of argument order. So this converts "the privileged flag is silently ignored" into "the caller is told they contradicted themselves," which is the right direction for a flag whose entire job is to opt out of a privacy gate. A caller who believes --operator won them privileged mode should not be quietly gated instead.

  1. Additive coverage for the policy loader (unreadable file → empty set; channel entries), resolve_guild's three outcomes (guild id / DM-with-no-guild → None / transport failure → None), render_line clip-vs---full, and the rdc wrapper delegation. tests/discord-reader-merge.test.py passes at this head.

Nothing here touches the fail-closed branch I mutation-tested in my original review, so that verdict stands unchanged. Approval stands, now on code I have actually read.

Noting for the stack: #3091 and #3092 received the byte-identical delta (same git hash-object over both diffs), so this comment applies to both and I have posted it on each rather than making you cross-reference.

Blocking finding remains on exact rebased head 199b0bd.

The rebase adds only inherited mainline changes outside the reader layer; the focused reader-merge and redaction suites still pass (23 and 14 checks). The authorization boundary is unchanged: --operator remains a caller-supplied flag in the same agent-reachable CLI and bot-token credential surface, and the suite explicitly proves that it bypasses contextNotFrom without consulting an independently granted capability.

Mutual exclusion and explicit invocation make the bypass visible, but do not stop the local agent from self-authorizing it. Please move privileged reads behind gateway/broker authority or a credential the local agent cannot assert, or remove the bypass and require an enforcing serving context.
