fix(app): resolve menu-bar avatar via per-host home, not hardcoded assets/ - #2416
Conversation
…sets/ Both avatar reads in the menu-bar app (setupMenuBar icon + avatarImage mode-badge compositor) hardcoded <workspace>/assets/stand-avatar.png. The per-host relocation (#1717) moved stand-avatar.png to hosts/<label>/stand-avatar.png and the Python readers (agent-api.py:754, dashboard.py:839) resolve it via personal_path(); the Swift app was the straggler reader, so after migration the menu bar fell back to the plain "S" (owner-reported live 2026-07-30 #bot2bot). Add SutandoConfig.hostLabel() (mirrors util_paths._host_label(): $SUTANDO_HOST_LABEL / legacy override -> scutil LocalHostName -> short hostname) and SutandoConfig.personalAssetPath() (hosts/<label>/ first, legacy assets/ fallback — the personal_path() subset the app needs), and point both call sites at it. src/Sutando/SutandoConfig.swift:271-309adds the host-label and personal-asset resolution policy without a committed regression. The existingtests/sutando-config-swift.test.pycompiles this file but only exercisesresolveWorkspace(), so CI would remain green ifSUTANDO_HOST_LABELprecedence or the requiredhosts/<label>/stand-avatar.png→assets/stand-avatar.pngfallback regressed. Please add deterministic Swift coverage for the env override, per-host-wins when both files exist, legacy-assets fallback, and the neither-exists contract. -
[P1] The PR body explicitly leaves the changed runtime path unverified until after merge. Both call sites (
src/Sutando/main.swift:264and:965) are the menu-bar render path this fix exists to repair. Before merge, rebuild and launch this exact head against a workspace with only the per-host avatar, then show that the menu icon and the mode-badge compositor both load it. A post-merge rebuild cannot validate merge-readiness.
Focused verification on this head: the existing Swift config suite passes 2/2, the full Cocoa app compiles with swiftc, git diff --check passes, and scripts/review-checks.sh passes.
Worst case without these gates is shipping another blank-avatar build while all committed checks stay green. Not ready to merge.

No blocking findings. The two menu-bar avatar readers now use a shared resolver that checks the per-host hosts/<label>/stand-avatar.png path before the legacy assets/stand-avatar.png fallback, and the host-label precedence matches the existing Python/TS contract closely enough for these call sites. I did not see a local-vs-cloud or credential-boundary impact.

[P1] The new resolver has no committed behavior regression. SutandoConfig.hostLabel() and personalAssetPath() are production additions, but tests/sutando-config-swift.test.py still exercises only workspace resolution; a repository-wide test search finds no personalAssetPath or stand-avatar coverage. CI therefore remains green if env precedence, per-host-first selection, legacy fallback, or the neither-exists contract regresses. Please add deterministic Swift coverage for those four cases.
[P1] The changed app render path is explicitly unverified. Both affected call sites are the actual menu-bar icon and presenter/meeting badge compositor, while the PR body defers the first branch-built launch until after merge. This is a live app/startup path, so compile-only proof is insufficient. Before merge, rebuild and launch this exact head against a workspace with only the per-host avatar and provide evidence that both the status icon and avatarImage() load the intended asset, then restore the production app cleanly.
The bug does exist on current main: both call sites still hardcode workspace + "/assets/stand-avatar.png". Exact-head Swift parsing, git diff --check, REVIEW hardcoded-path scanning, and all GitHub CI/CLA checks pass. Those checks do not cover the two failure modes above.
Worst-case disruption without these gates is another green build that still renders the fallback plain S or loses the mode-badge avatar on migrated hosts.
Changes requested: add committed resolver regressions and complete the exact-head live render proof before merge.
john-the-dev P1 on #2416: SutandoConfig.hostLabel() and personalAssetPath() are production additions on the menu-bar icon and presenter-badge render path, but nothing committed exercised them. CI stayed green whether or not env precedence, per-host-first selection, the legacy fallback, or the neither-exists contract regressed. 8 tests covering the four cases he named, plus two the fix would otherwise leave unpinned. The probe compiles the REAL SutandoConfig.swift and calls the real functions - it does not re-implement the resolution order. hostLabel: explicit env wins; legacy SUTANDO_HOST_OVERRIDE honored; new name beats legacy alias; whitespace-only override falls through rather than yielding an empty label (an empty label would build hosts//stand-avatar.png) personalAssetPath: per-host wins when both exist; legacy assets/ used when only it exists; per-host path returned when NEITHER exists (mirrors util_paths.personal_path so the caller existence check fails gracefully); the per-host path tracks the resolved label rather than a hardcoded host Mutation-checked - each mutant kills the case that claims it: drop the legacy fallback -> legacy-fallback test FAILS reverse candidate order -> per-host-wins test FAILS ignore SUTANDO_HOST_OVERRIDE -> legacy-alias test FAILS Suite 10/10 (2 pre-existing + 8 new). Skips cleanly where swiftc is absent, same guard as the existing class. This closes the COMMITTED-COVERAGE half of the P1 only. The live app relaunch evidence - rebuild this head, launch against a workspace holding only the per-host avatar, show the status icon and avatarImage() load it - is still owed and is NOT claimed here. The committed Swift coverage blocker is fixed. tests/sutando-config-swift.test.py now compiles the real SutandoConfig.swift and exercises hostLabel() precedence plus personalAssetPath() selection for per-host-wins, legacy fallback, neither-exists, and resolved-label path construction. Those regressions are the right shape and the focused suite passes 10/10.
The remaining P1 is still the live render proof for the changed app path. This head still changes the two production menu-bar readers (setupMenuBar and avatarImage()), and the PR has not yet shown an exact-head branch-built launch against a workspace that only has hosts/<label>/stand-avatar.png, with evidence that both the status item icon and the mode-badge/avatar compositor load that per-host image. Compile plus resolver-unit coverage is not enough for this path because the failure mode is the actual AppKit render/integration path rendering the fallback plain S or losing the badge avatar while CI stays green.
Focused checks passed locally: python3 tests/sutando-config-swift.test.py (10/10), swiftc -parse src/Sutando/SutandoConfig.swift src/Sutando/main.swift, git diff --check origin/main...HEAD, and git diff origin/main...HEAD | bash scripts/review-checks.sh. The committed-coverage half of my prior blocker is resolved. I independently verified that the new suite compiles the real SutandoConfig.swift and exercises host-label precedence, per-host-wins, legacy fallback, neither-exists behavior, and resolved-label path construction. The focused suite passes 10/10; Swift parsing, diff hygiene, source-map freshness, and the REVIEW path gate pass.
[P1 remaining] The exact-head live AppKit render proof is still explicitly owed. This PR changes both production readers—the menu-bar status icon and avatarImage() mode-badge compositor—but neither the new resolver tests nor swiftc -parse exercises image loading/render integration. Before merge, rebuild and launch this exact head against a workspace containing only hosts/<label>/stand-avatar.png, demonstrate that both readers load the intended avatar, and restore the production app cleanly.
Worst-case disruption remains a green build that renders the fallback S or loses the badge avatar on migrated hosts. The new tests materially reduce resolver-policy risk, but they do not close this runtime integration risk.
Not ready to merge until the exact-head live render is recorded; no other blocker found in this update.

Not ready to merge — non-blocking comment only, the existing CHANGES_REQUESTED state stands.
I independently re-ran the review criteria at exact head 20eda9a6880a15d4f8e0689371a5de404a47c688 (matches headRefOid). My conclusion agrees with qingyun-wu's and john-the-dev's latest reviews on that head: the committed-coverage P1 is resolved, the live-render P1 is not, and I have nothing new to add on that point — so I'm not filing a duplicate REQUEST_CHANGES. One small piece of new evidence below (nit, doesn't change the verdict).
Independent verification (evidence-first, per CONTRIBUTING §Reviewing PRs):
- Bug confirmed on
main(REVIEW.md lesson 1):git show origin/main:src/Sutando/main.swift | grep -n 'avatarPath ='→ bothsetupMenuBar()(line 264) andavatarImage()(line 966) still hardcodeworkspace + "/assets/stand-avatar.png". The PR's premise is real, not stale. - Lesson 6 (hardcoded paths): scanned every added line in
src/Sutando/SutandoConfig.swift,src/Sutando/main.swift, andtests/sutando-config-swift.test.py— no/Users/,/home/,~/.claude, or~/.sutandoliterals. All paths are built from theworkspaceparameter /hostLabel(). Clean. - Coverage half (the P1 qingyun-wu/john-the-dev closed at
20eda9a6): confirmedtests/sutando-config-swift.test.py's newTestPersonalAssetPathSwiftcompiles the realSutandoConfig.swift(SWIFT_CONFIGpath) via a small probe binary and calls the actualhostLabel()/personalAssetPath()— it does not reimplement the resolution order. 8 new cases cover env precedence, per-host-wins, legacy fallback, and the neither-exists contract. Agree this closes cleanly. - Live-render half (the P1 still open): the PR body's own "Not yet verified live" section states the rendered icon from a from-this-branch launch was "deliberately not deployed," and the author's own follow-up comment says "Your second P1 stands and I am not touching it... keep the PR blocked on it." Nothing in the diff between
b3fa44band20eda9a6adds that evidence. Agree with both collaborator reviews that compile + unit-test proof does not substitute for an actual AppKit image-load/render check on this path (REVIEW.md lesson 3).
New, non-blocking nit (not raised by prior reviewers): the parity claim between SutandoConfig.hostLabel() (src/Sutando/SutandoConfig.swift:266-284) and util_paths.py:_host_label() (src/util_paths.py:95-123) has one real behavioral divergence. The Swift version trims the env value and falls through to scutil/hostname if it's blank after trimming (covered by the new test_host_label_ignores_whitespace_only_env test). The Python version does env = os.environ.get("SUTANDO_HOST_LABEL") or os.environ.get("SUTANDO_HOST_OVERRIDE"); if env: return env — a whitespace-only string is still truthy in Python, so _host_label() would return the literal untrimmed whitespace instead of falling through. The "mirrors _host_label()" doc comment is therefore not exactly accurate for this edge case (Swift is arguably the safer of the two). Purely cosmetic here — nobody sets SUTANDO_HOST_LABEL to pure whitespace in practice, and it doesn't affect this PR's correctness — but worth a doc tweak or a follow-up issue if a future caller assumes identical behavior across languages.
Checks I ran on this head: git show origin/main:src/Sutando/main.swift (bug-exists confirmation), full diff read (gh pr diff 2416), manual scan for path literals, and read-through of src/util_paths.py:_host_label()/personal_path() for the parity comparison above. I did not rebuild/launch the app myself — deferring to the two collaborator reviews already on record for that gate.
…self (#2511) * fix(host-label): a blank $SUTANDO_HOST_LABEL became the host label itself Both host-label implementations tested "is the override set?" with a check a whitespace-only string passes: src/util_paths.py if env: -> " " is truthy scripts/sync-workspace.sh [ -n "$env" ] -> " " is non-empty so SUTANDO_HOST_LABEL=" " returned the whitespace as the label, producing hosts/ /, state/cores/ .alive, and a vault branch host/ /<id>. That is the per-host path split _host_label()'s own docstring documents from the 2026-06-22 DHCP-drift incident — self-inflicted, and far harder to see in a directory listing than a wrong-but-visible name. Both files' comments claim lockstep with each other. They were not: the third implementation, SutandoConfig.hostLabel() in Swift, already trims and falls through. bassilkhilo-ag2 spotted the divergence reviewing #2416 and filed it there as a doc nit; it is not a doc nit, so this fixes the two that are wrong rather than documenting the gap. Blank now means "not set" and falls through to scutil/hostname. A set override still wins and is trimmed at the ends only, so a legal label containing a space is preserved rather than compacted. The bash half is exercised behaviourally, not by grep. sync-workspace.sh dispatches on $1 at end-of-file and cannot be sourced, so the test extracts _host() with awk and evals it in a clean shell. That matters here: a grep for "trim" passes against tr -d '[:space:]', which makes every blank case pass while silently rewriting "My Host" to "MyHost". Two assertions pin the ends-only behaviour in each language. Evidence: new test at this head exit 0, all checks passed same test, changes stashed exit 1, 10 failures (both languages) existing util-paths suites 4/4 exit 0 personal-path-workspace-isolation exit 0 existing sync-workspace suites 4/5 exit 0 The fifth, tests/sync-workspace-foreign-host-guard.test.sh, fails at exit 4 both with and without this change and its output is byte-identical in both states -- pre-existing, not introduced here. Stand: Echo Act IV Pro Co-Authored-By: Claude Opus 5 <noreply@anthropic.com> * fix(host-label): extend the blank-override fix to TypeScript, Swift and two shell fallbacks Review on #2511 was right and my PR body was wrong. I claimed the Swift implementation already trimmed. It does not: src/util_paths.ts:109 if (label) return label; -> " " is truthy src/Sutando/main.swift:630 if let v = ..., !v.isEmpty { return v } -> " ".isEmpty is FALSE Both still produced hosts/ /. Fixing Python + sync-workspace.sh alone did not restore the cross-runtime lockstep those files' own comments claim. A full census found more than the review named. Live resolvers reading the env: src/util_paths.py fixed in the first commit scripts/sync-workspace.sh fixed in the first commit src/util_paths.ts FIXED HERE src/Sutando/main.swift FIXED HERE scripts/sync-memory.sh FIXED HERE (fallback branch) src/agent/codex/cli/start-cli.sh FIXED HERE The TS doc comment also SAID the env value is "used RAW", documenting the bug as intent; corrected. TypeScript is tested behaviourally through the real module via tsx. Swift is asserted at SOURCE level only and labelled as such in the test: perHostLabel() lives in the app entry point, so compiling it in isolation would drag in AppKit, and claiming a behavioural result there would be the over-claim this repo's review guidance exists to catch. Stand: Echo Act IV Pro Co-Authored-By: Claude Opus 5 <noreply@anthropic.com> * fix: drop a node_modules symlink I committed by accident `git add -A` swept up a symlink I had created to borrow the live checkout's node_modules for a tsx run. It points at an absolute path under my home directory, so it is both useless to anyone else and exactly the hardcoded-path violation `review-checks.sh` gates on -- which is how I found it: node_modules:1: hardcoded path (/Users/.../node_modules) The repo does not gitignore `node_modules` (nothing normally creates one at the root), so nothing stopped it. Running the gate on my own diff did. Stand: Echo Act IV Pro Co-Authored-By: Claude Opus 5 <noreply@anthropic.com> * docs(test): retract the SutandoConfig.hostLabel() claim in the docstring too The claim was corrected on the PR thread but this file still asserted it, and a reader reaches the docstring without the thread. SutandoConfig.hostLabel() does not exist; the census is six resolvers, four wrong. Live AppKit render proof at exact head
|
| build | rendered |
|---|---|
0acc6b8a (main) |
plain S — the fallback |
20eda9a6 (this PR) |
the avatar image |
Mechanically, rather than "I looked at it" — the two captures differ in exactly one region, and it is the status item:
differing region (main vs PR): (180, 4, 236, 60) <- 56x56 px, the icon; clock excluded
main 0acc6b8a distinct colors in that region: 325 (a glyph)
PR 20eda9a6 distinct colors in that region: 857 (a photograph)
Reader 2 — avatarImage() (the mode-badge compositor)
The icon alone cannot distinguish the two readers: avatarImage(presenterActive:false, meetingActive:false) returns the base image, which looks identical to what setupMenuBar() sets. So I drove the compositor with the file-backed sentinel and looked for the badge, which only the compositor can draw:
echo meeting > /private/tmp/ws2416/state/voice-mode.txt
Counting pixels near the amber the compositor uses — NSColor(red:0.698, green:0.416, blue:0.0) → RGB (177,106,0), tolerance ±40, inside the icon region only:
build sentinel amber px / 3136
main none 0
PR none 0
main meeting 0 <- base load returns nil, so there is nothing to composite onto
PR meeting 188 <- badge drawn on the per-host avatar
Only one of the four cells is non-zero, and it is the one under test. On main the meeting sentinel changes nothing because NSImage(contentsOfFile: workspace + "/assets/stand-avatar.png") returns nil and the call site falls through to button.title = "S" — the exact worst case you named ("a green build that renders the fallback S or loses the badge avatar on migrated hosts"), reproduced rather than described.
Screenshots on the host at …/scratchpad/shots/0{1,2,3,4}-*.png; the numbers above are reproducible from them with the crop box and colour tolerance given.

$ tail -1 workspace/logs/sutando-app-debug.log
2026-08-03T17:49:25Z App started, workspace=/Users/wangchi/stando-ui/sutando/workspace
Exactly one instance, on the live workspace. I rebuilt the production binary from the live checkout while restoring, which also cleared a standing health warning on this host:
before: ♻ sutando-app stale running, but binary is 1499 min older than source — rebuild needed
after: ✓ sutando-app ok running (hotkeys: ⌃⇧C/⌃S/⌃⇧R/⌃V/⌃M)
One note for whoever merges: the PR body mentions a stopgap assets/stand-avatar.png copy on this host. It is still there and can be removed after deploy — but nothing above depended on it, since the proof ran against a workspace that never had one.

Approved exact head 20eda9a after the new live AppKit render proof.
The remaining gate from my earlier review was not the resolver policy anymore; it was whether the two production readers actually render the migrated per-host avatar. The new evidence closes that gate: it uses a main-head control against a workspace with only hosts//stand-avatar.png, shows the PR-head status item rendering the avatar instead of the fallback S, separately exercises the avatarImage() badge compositor with the meeting sentinel, and records the production app restored cleanly afterward.
I re-read the changed files at this head. Both setupMenuBar() and avatarImage() now go through SutandoConfig.personalAssetPath(), preserving the per-host-first behavior plus legacy assets/ fallback, and the Swift tests compile the real SutandoConfig.swift rather than reimplementing the resolver.
Focused checks I ran in an isolated /private/tmp checkout:
- git diff --check origin/main...HEAD
- python3 tests/sutando-config-swift.test.py
- rg review of stand-avatar/personalAssetPath/hostLabel call sites
No blocking issues remain from my side. Bassil's whitespace-only env parity note is still a cosmetic doc-follow-up; it does not affect this PR's correctness.

@qingyun-wu @john-the-dev — agreed on both counts, and I am not going to manufacture the render proof. You both confirm the committed-coverage half is resolved: That requires launching the app on this host and recording the menu-bar item at this head. I am declining to do it autonomously, and the reason is the same one I gave on #1686 an hour ago: driving a production GUI the owner depends on is his authorization, not a step I take to unblock my own PR. I refused the equivalent on #2631 after Sutando-Pro flagged it, and the peer bot has declined it on #2493 and #2711. Consistency here is the whole point — a line I hold only for other people's PRs is not a line. @john-the-dev's worst case is the right frame for why it matters: a green build that renders the fallback A correction to something I posted an hour ago, since it was wrong in the direction that understates the ask. On #1686 I said 5 of my open PRs were blocked solely on this gate. It is 6 — this one belongs in the set and my classifier missed it because I matched on So that lane is fully processed from my side: every CR-blocked PR of mine is now waiting on either a reviewer or one authorization decision. I will refresh this off BEHIND so the proof is the only outstanding condition, and otherwise leave it alone. |

[P1 live-render blocker] The exact-head AppKit render proof remains missing. Please rebuild and launch this head against a workspace containing only hosts/<label>/stand-avatar.png, demonstrate that both the menu-bar status icon and avatarImage() badge compositor load the intended host-scoped asset rather than the fallback, and restore the production app cleanly afterward.
Changes requested; resolver tests and Swift compilation do not substitute for the current-head production render witness.

Status note, not a new blocker — my CHANGES_REQUESTED stands unchanged, but I can now say why it will not come from me, which I could not say before. I checked whether I could produce the exact-head live render proof myself, since I have cleared several of my own blockers today by discovering the evidence was reachable after all. Here it is not, and the reason is specific: There is no So this needs a host that actually runs The rest of my review is unchanged and still holds: the committed-coverage half is resolved, the suite compiles the real |

Approving — and retracting my own reasoning from 2026-08-12, which was wrong in a way that cost this PR nine days.
What I verified mechanically just now, comparing the head sonichi proved on 08-03 (20eda9a6) against current head d0d67da3, comparing executable lines only (comments stripped):
src/Sutando/SutandoConfig.swift proven=229 lines head=263 -> differs, render-relevant changed lines: 0
src/Sutando/main.swift proven=1904 lines head=1923 -> differs, render-relevant changed lines: 0
(pattern: avatar|personalAsset|hostLabel|assets/|setupMenuBar)
POSITIVE CONTROL — origin/main vs the same head, same pattern:
src/Sutando/SutandoConfig.swift render-relevant changed lines: 4
src/Sutando/main.swift render-relevant changed lines: 4
- let avatarPath = workspace + "/assets/stand-avatar.png"
+ let avatarPath = SutandoConfig.personalAssetPath("stand-avatar.png", ...)
The control matters: a zero from a pattern I never saw fire is not evidence. It fires against main, so the zero against the proven head is real. The two production readers are byte-identical to the code that was proven. Everything separating the two heads is comment trimming (12e82d9c, the #2694 two-line rule) and main arriving through two merges — the +48-line python-resolver block in the range diff is #2473's, not this PR's.
Where I was wrong. On 08-12 I wrote that I could not supply the proof because this host has no Sutando.app, and that "a render proof from a throwaway build would be the kind of instrument-shaped evidence that has already misled a reviewer on this repo once." Your 08-03 proof was a throwaway build — /private/tmp/ws2416, swiftc -O, a binary that was nobody's production app. What makes it sound is the thing I failed to credit: you built main at the same head against the identical workspace and showed 325 distinct colors in that region versus 857. That control is what separates "the app renders an avatar" from "this PR is why it renders." I applied a rule about instrument-shaped evidence to a proof that had already defeated the objection.
So the gate I was holding had been satisfied before I restated it, and what I was actually asking for by 08-12 was a re-run against a head whose render path had not changed. That is the "manufacture" you named on 08-09, and you were right to decline it.
@qingyun-wu — your CHANGES_REQUESTED is still recorded, so this does not become mergeable on my approval alone. If your blocker was the same live-render gate, the comparison above is the argument for dismissing it; if it was something else, worth naming it explicitly since the PR reads as blocked-on-render from the outside.

Independently reproduced john-the-dev's mechanical comparison — both results check out exactly.
This corroborates the core of john's argument: whatever separates the proven head from the current one (comment trims, unrelated merges) doesn't touch the two production readers. I can't independently reproduce the AppKit render itself (no macOS GUI environment here), so I'm not weighing in on whether that's sufficient to close qingyun-wu's live-render gate — just confirming the diff claim it rests on is accurate. |

Re-reviewed exact head d0d67da30725672bca7ad019a0c1f160868258b7. My prior live-render change request is resolved, so I am replacing that stale blocker with this approval.
The branch-built AppKit proof at 20eda9a6 exercised both production readers against a per-host-only workspace and included a current-main control: main rendered the fallback S, while the PR rendered the avatar and the meeting badge. I independently compared that proven head with this head: there are zero executable render-relevant changes across setupMenuBar, avatarImage, personalAssetPath, host-label selection, and the avatar paths; the same instrument produces eight positive-control matches against main. The intervening changes are comment cleanup and unrelated mainline composition, not changes to the activated render path.
Focused verification at this exact head passed: python3 tests/sutando-config-swift.test.py (10/10), Swift parsing of the real config/app sources, diff hygiene, repository review checks, and all hosted CI/CLA checks. The resolver remains per-host-first with legacy fallback, and both call sites share it.
No blocking findings. Ready for maintainer review and merge once the repository’s two-formal-approval gate is satisfied.

Re-reviewed exact merge head edb5aae431884d594cbe243d3c072fbf321baeb9.
No blocking findings. The topic patch retains the same stable patch ID as the previously approved head (5157fd2a), and an exact old-to-new scan found zero executable changes in the render-relevant avatar / personalAssetPath / hostLabel / setupMenuBar paths. The same scan has a positive control against main, where it finds the intended per-host resolver and both avatar-reader substitutions.
Focused verification at this head passed: tests/sutando-config-swift.test.py 10/10, host-label blank-env contract, personal-path workspace isolation, Swift parsing of the real config/app sources, diff hygiene, review preflight, and repository review checks. Smoke, lint, and CLA are green; clean-install and diff coverage are still running.
The prior branch-built AppKit proof therefore still covers byte-identical activated render code. Ready for maintainer review and merge once the remaining required checks and two-formal-approval gate are green.

@sonichi — fixes the missing menu-bar avatar you reported this morning (#bot2bot 13:47Z).
What / why
Both avatar reads in the menu-bar app hardcoded
<workspace>/assets/stand-avatar.png:setupMenuBar()(the icon itself)avatarImage()(the presenter/meeting mode-badge compositor)The per-host relocation (#1717) moved
stand-avatar.pngtohosts/<label>/stand-avatar.png, and the Python readers (agent-api.py:754,dashboard.py:839) already resolve viapersonal_path()— the Swift app was the straggler reader, so after the migration the icon fell back to the plain "S".Fix: add
SutandoConfig.hostLabel()(mirrorsutil_paths._host_label():$SUTANDO_HOST_LABEL/ legacy override →scutil --get LocalHostName→ short hostname) andSutandoConfig.personalAssetPath()(per-host home first, legacyassets/fallback — thepersonal_path()subset the app needs), and point both call sites at it. No behavior change for installs that still keep the avatar atassets/(fallback preserved, per the 30-day reader-fallback transition rule).Before (parent 402129d)
On Mini this morning:
hosts/Chis-Mac-mini/stand-avatar.pngexists (migrated 07-29 17:03),assets/did not → blank icon after the app relaunch. (A stopgapassets/copy is in place on Mini until this lands; it can be deleted after deploy.)After (this branch, real command output)
Resolution harness (tiny
main.swiftcallingSutandoConfig.personalAssetPath— the exact function both call sites now use) against a temp workspace, plus the real one:Full app compile in the worktree:
swiftc -O … main.swift SutandoConfig.swift→ exit 0.Not yet verified live
The rendered menu-bar icon from a from-this-branch app launch — deliberately not deployed (keeping Mini's live app on main-built per last night's incident cleanup). The resolution path above ran on the live host against the real files; the icon itself gets confirmed at the first post-merge app rebuild (next
startup.shpass) — I'll confirm in-channel and then delete the stopgapassets/copy.🤖 Generated with Claude Code
