fix(aggregator): age out done after 7d, collapse Done recently, filter retired Done-table class (#1146) - #2430
New pm-stack/aggregator/src/board-policy.ts — the board composition policy for finished work: DONE_BOARD_WINDOW_MS (7 days), isRetiredDoneTableTitle (the retired "ROADMAP Done table" bookkeeping class), doneItemIsRecent (undated items are kept — age unproven), and applyBoardDonePolicy.
sources/live.ts (kaneoBoard) — filters the retired Done-table class at the aggregator while assembling the board, applies the done age-out to the assembled board, sets BoardItem.updatedAt from the Kaneo task's updatedAt ?? createdAt (was createdAt only), and the board provenance now states the filter: "done aged out after 7 days, retired ROADMAP Done-table cards filtered".
render.ts (renderBoardBody) — applies the same policy again before rendering (no source can bypass it), and the done column now renders as a collapsed <details class="donestrip"> expander: "Done recently (N)" — done in the last 7 days, collapsed by default; in-flight / in-progress / in-review lanes lead as before.
Tests
New test/board-done-policy.test.ts: policy unit tests (age-out, class filter, undated kept, non-done untouched) + a render test seeding done cards aged <7d, >7d, and a Done-table-class card — only the recent done renders, inside the collapsed expander, after the live lanes.
test/board-in-flight.test.ts: the lane-ordering assertion now targets the "Done recently (" expander heading instead of the removed full done column.
Verification is CI on this PR (fleet CI-first rule; no local builds).

Summary by CodeRabbit
New Features
Completed items from the last seven days now appear in a collapsed “Done recently” section, with a count.
Bug Fixes
Completed items older than seven days and cards titled “ROADMAP Done” are excluded from the board. Items without a valid update date remain visible.
The board retains available orchestrator work when its feed is available, and falls back to fixture data if live board data cannot be fetched.
The board now filters Done items older than seven days and retired ROADMAP Done-table cards. It displays recent Done items in a collapsed section. Live-source handling distinguishes successful empty reads from failed task-page reads and can retain orchestrator work when Kaneo cards are filtered.

Summary
Done policy and rendering pm-stack/aggregator/src/board-policy.ts, pm-stack/aggregator/src/render.ts, pm-stack/aggregator/test/board-done-policy.test.ts
The policy filters Done items older than seven days and Kaneo cards matching the retired title. It retains Done items with missing or invalid timestamps. Rendering places the remaining Done items in a collapsed “Done recently” section with a count. Tests cover the filtering and rendering behavior.
Live board reads and fallback pm-stack/aggregator/src/sources/live.ts, pm-stack/aggregator/test/board-done-policy.test.ts, pm-stack/aggregator/test/board-in-flight.test.ts
Kaneo task reads track whether any page succeeds, including an empty page. If projects exist and all task-page reads fail, the reader throws. Successful empty boards remain live, and available orchestrator work can be merged. Tests cover filtered boards, task-read failures, and lane order.

developing-today/code#1197 — The live reader uses updatedAt when available but falls back to createdAt, so this change does not remove the creation-time fallback.
Merge Risk: Low · up to 3df9c
The board can hide some eligible cards, show an empty live result for malformed responses, and lose discussion titles and references for aged-out cards. These are bounded issues rather than broad operational failures; merging warrants owner awareness and targeted follow-up.

Explanation
PR #2430 meets the coding requirements in #1146. board-policy.ts removes Kaneo retired Done-table cards and Done items older than seven days while retaining undated items. sources/live.ts applies the policy during aggregation, uses updatedAt ?? createdAt, and records the filter in board provenance. render.ts reapplies the policy and renders surviving Done items in a collapsed Done recently (N) expander. The source keeps the in-flight lane ahead of Kaneo items. board-done-policy.test.ts covers age-out, class filtering, collapse, ordering, provenance-related live behavior, and filtered-board behavior.
Full details: Out of Scope Changes check
Explanation
The changes stay within #1146. The empty-after-filter handling keeps a successfully filtered live board live and preserves orchestrator work instead of replacing it with fixtures. The all-task-read failure handling preserves fixture fallback for a failed Kaneo fetch. These source changes and their regression tests support the required board filtering behavior. No unrelated change is demonstrated.

…lback (#1146)
Codex review on PR #2430 (P2): when Kaneo contained only done cards older than 7 days or retired Done-table cards, kaneoBoard returned an empty array and liveSource.board() fell through its board.length guard to fixtureSource.board(), replacing the real board with illustrative fixture work and hiding the orchestrator in-flight lane. Treat a successfully fetched board as live even when the done policy filters it to empty; fixtures remain only for a failed fetch. Adds a regression test stubbing the Kaneo API with only filterable cards plus an orchestration feed: board() returns exactly the in-flight lane and provenance stays live.
…re fallback (#1146)
Codex re-review on PR #2430 (P2): kaneoBoard swallowed per-page failures with break, so discovery-ok + all-task-reads-503 returned an empty array that the previous commit now (correctly, for filtered boards) labels live. Track whether any task page was read; when projects exist but no page succeeded, throw so board() reaches its catch path and serves fixtures with the failure in provenance. Partial reads still serve, and successfully fetched fully-filtered boards stay live. Regression test: stubbed 503 task reads assert fixture provenance naming the failure.
Cover updatedAt date selection in the live Done test.
The current fixture does not distinguish updatedAt from createdAt: both values are equal, and the other recent Done task is removed by the retired-title filter. Add a normally titled Done task with an old createdAt and recent updatedAt, then assert that it remains on the board. Keep the existing fully-filtered-board scenario unchanged.

Exclude the retired-title matcher from active Kaneo work.
The unanchored pattern in isRetiredDoneTableTitle drops any Kaneo card whose title contains "ROADMAP Done table" anywhere. This includes in-progress and in-review cards. A card such as "Investigate ROADMAP Done table migration" never reaches the board, and the provenance text still says that only retired bookkeeping cards are filtered. Match the retired class by an anchored title pattern, or by a field that identifies bookkeeping cards, so that active work with the phrase in its title stays on the board.

Apply the Done policy in the overview summary.
deriveOverview builds recentDone from data.board without calling applyBoardDonePolicy. When Kaneo is unreachable, the board is the fixture board, which includes a Done item updated 2026-10-24. After 2026-10-31T12:58Z that item is outside the 7-day window, but the overview still lists it. Apply the policy before filtering Done items.

Correct the Done summary: undated cards are kept, not only recent ones.
The Done disclosure says "done in the last 7 days" for every card it wraps. The policy also keeps done cards that have no parseable updatedAt, so an undated card appears under a 7-day claim that the code cannot verify. Change the summary to name the undated case:

L196: title | List tasks
L197: openapi | GET /task/tasks/{projectId}
L198: Every response is paginated: the default is 50 tasks, with a maximum `limit` of 100. Inspect `pagination.totalPages` and request subsequent `page` values to retrieve the entire project. Filters and sorting are applied before pagination. The page includes tasks across regular columns, planned tasks and archived tasks; it is not a separate limit for every column.
L199: The web app fetches these pages sequentially and combines them for its board, list, calendar and Gantt views. Custom clients that previously omitted pagination to receive every task must now follow the pagination metadata. MCP `list_tasks` uses the same paginated contract.
L200:
L201: The unauthenticated `GET /public-project/{id}` route also returns bounded pages. Its `pagination` object is alongside the board fields. Public visibility is checked before loading tasks and again for each subsequent request.
L202: Descriptions larger than 64 KiB are returned as `description: null` with `descriptionDeferred: true`. This means the text was omitted, not deleted. Load `GET /api/task/{id}` for the task detail, or follow `GET /api/task/{id}/description?offset=0` and its `nextOffset` values for bounded text pages. Send the first page's `version` on subsequent requests; a `409` requires restarting from offset zero. Omit `description` in generic task updates when editing a list summary.
L203: Sending an explicit empty string clears the text.

<title>[Bug]: Project board load triggers O(N) duplicate requests and repeated task payloads · Issue #1422 · usekaneo/kaneo</title>
<location>GitHub issue 1422 in usekaneo/kaneo (link omitted to avoid creating a cross-reference)</location>
<excerpt>citeturn0search1 [wordlim: 200] Published: 3 months ago; Crawled: last month; Inspect the response from `GET /api/task/tasks/{projectId}` and observe that the corresponding `labels` and `externalLinks` are already present on each task. ... https://github.com/usekaneo/kaneo/blob/v2.9.8/apps/api/src/task/controllers/get-tasks.ts#L153-L267
`
causes request amplification proportional to the number of rendered tasks.
With the default display preferences (`showLabels: true`), each task card triggers:
* `GET /api/label/task/{taskId}`
* `GET /api/external-link/task/{taskId}`
However, `GET /api/task/tasks/{projectId}` already loads labels and external links in two batched database queries and includes both `labels` and `externalLinks` in every returned task.
For `N` rendered tasks, the initial board load therefore adds approximately `2N` requests with the default preferences (`N` external-link requests and `N` label requests). The external-link request is made even when a task has no external link.
Task data is also transferred repeatedly:
* `GET /api/project?workspaceId={workspaceId}` loads the tasks of every project in the workspace in order to calculate statistics, and returns those task arrays.
* `GET /api/project/{projectId}` loads the active project's tasks again.
* `GET /api/task/tasks/{projectId}` loads the active project's tasks again, this time with columns, labels, and external links.
This is barely noticeable for a small project, but the request count, transferred payload, and load time increase as the number of tasks grows.
### Steps To Reproduce
1. Open a workspace containing a project with multiple visible tasks (for example, 20 or more).
2. Keep Show labels enabled (this is the default preference).
3. Open the browser developer tools and select the Network tab.
4. Disable the browser cache and reload:
`/dashboard/workspace/{workspaceId}/project/{projectId}/board`
5. Filter requests by `/api/`.
6. Observe one `GET /api/label/task/{taskId}` and one `GET /api/external-link/task/{taskId}` request for each rendered task.
7. Inspect the response from `GET /api/task/tasks/{projectId}` and observe that the corresponding `labels` and `externalLinks` are already present on each task.
8. Also observe the repeated task payloads returned by the project list, project detail, and task list endpoints.
### Expected Behavior
The initial board load should reuse the task data already returned by `GET /api/task/tasks/{projectId}`:

Re-checked against `main`. Two of the three problems are fixed, one is still there.
Fixed:
* Per-card requests. Task cards now read `task.labels` from the batched board payload, and `useExternalLinks` is only used in the task detail view. `apps/web/src/components/list-view/task-row.test.tsx` asserts that list rows never call it, so the ~2N requests are gone.
* `GET /api/project?workspaceId=...`. `get-projects.ts` aggregates count, completion and earliest due date in SQL with a `GROUP BY` instead of loading every task row into memory.
Still open:
* `GET /api/project/{id}` returns the full task array. `apps/api/src/project/controllers/get-project.ts` does `with: { tasks: true }` and the handler passes that to `c.json()`, so the array ships even though `projectSchema` does not document it and nothing in the web app reads `project.tasks`. `project-layout.tsx` calls this on every board load, so the active project's tasks still travel twice.
Keeping this open for that last piece. Dropping `with: { tasks: true }` looks sufficient, pending a check that no other client depends on it.

Validate the Kaneo task response before accepting it.
If Kaneo returns HTTP 200 with {} while tasks exist, kaneoBoard treats the page as successful, collects no columns, and stops pagination. liveSource then returns an empty board as live data instead of serving fixtures. Validate data.columns and pagination before marking the page successful.

Update the Kaneo response handling in `kaneoBoard` so it validates
`data.columns` and pagination before setting `anyTaskPageRead`; treat invalid
responses as unsuccessful so `liveSource` can fall back to fixtures instead of
returning an empty board.

Keep a missing updatedAt absent instead of filling it with createdAt.
When Kaneo omits updatedAt, the new fallback stores the creation time as the completion time. A Done task created long ago is then dropped by the 7-day policy, even if it was completed recently. The policy documents that items without an update time are kept.
Confirm whether consumers of BoardItem.updatedAt tolerate undefined before changing the fallback. Then leave the value unset when updatedAt is missing, so doneItemIsRecent keeps the item.

Check that consumers of BoardItem.updatedAt tolerate undefined, then update the
mapping so a missing t.updatedAt remains unset rather than falling back to
t.createdAt; preserve the behavior that lets doneItemIsRecent keep items without
an update time.

Keep aged-out Kaneo cards resolvable in the discussion lookup.
Source.board() now drops Done Kaneo cards older than 7 days. The /discuss title and GitHub-ref lookup reads only board() and roadmap() for Kaneo refs. For an aged-out card, the page shows the raw ID and no GitHub refs. The comment form then loses the card's refs. Resolve Kaneo refs from an unfiltered source, or filter only at render time.

Update Source.board and the Kaneo discussion lookup so applyBoardDonePolicy does
not hide aged-out Done cards from title and GitHub-ref resolution; retain the
seven-day filtering for board rendering, but resolve discussion refs from an
unfiltered source or apply the filter only at render time.

Guard the "Live work" position check against a missing card.
expect(html.indexOf("Live work")).toBeLessThan(html.indexOf("Done recently")) passes when the card is absent. indexOf returns -1 for a missing string, and -1 is less than the disclosure position. No other assertion in this test requires the card, so a regression that drops it still passes. Add an explicit presence check before the ordering check.

Add an explicit presence assertion for “Live work” in the test before the
ordering check, so the test fails if the card is missing; keep the existing
position assertion unchanged.

Fix for #1146 (queue task 3040). Closes #1146.
What changed
pm-stack/aggregator/src/board-policy.ts— the board composition policy for finished work:DONE_BOARD_WINDOW_MS(7 days),isRetiredDoneTableTitle(the retired "ROADMAP Done table" bookkeeping class),doneItemIsRecent(undated items are kept — age unproven), andapplyBoardDonePolicy.sources/live.ts(kaneoBoard) — filters the retired Done-table class at the aggregator while assembling the board, applies the done age-out to the assembled board, setsBoardItem.updatedAtfrom the Kaneo task'supdatedAt ?? createdAt(wascreatedAtonly), and the board provenance now states the filter: "done aged out after 7 days, retired ROADMAP Done-table cards filtered".render.ts(renderBoardBody) — applies the same policy again before rendering (no source can bypass it), and the done column now renders as a collapsed<details class="donestrip">expander: "Done recently (N)" — done in the last 7 days, collapsed by default; in-flight / in-progress / in-review lanes lead as before.Tests
test/board-done-policy.test.ts: policy unit tests (age-out, class filter, undated kept, non-done untouched) + a render test seeding done cards aged <7d, >7d, and a Done-table-class card — only the recent done renders, inside the collapsed expander, after the live lanes.test/board-in-flight.test.ts: the lane-ordering assertion now targets the "Done recently (" expander heading instead of the removed full done column.Need help on this PR?
